Problem

On DirectX 12 the GPU path was broken in three ways:

  1. FXC rejected kernels. classic3d failed to build (X3550/X3511), so the GPU compositor did not start at all. fxw_warp failed too (X3507). Other effect kernels fell back to the CPU per effect.
  2. DXC compiled with fast math. wgpu-hal passes DXC -Ges but not -Gis, so DXC marks every float op fast and reassociates. Our fma-corrected divisions (fxs_qdiv, fx_noise, fx_key) folded back into plain approximate ones, and those kernels stopped matching the CPU.
  3. Missing UAV barriers. wgpu-hal's DX12 backend only issues a same-state UAV barrier after STORAGE_READ_WRITE. Two dispatches writing one write-only storage texture in a row could overlap, and the earlier write could land last. In the tests, the NaN fill of a pooled scratch texture raced the kernel writing it: for example, a VR blur on a stereo frame returned NaN for one eye. WARP was wrong too, so the bug is in wgpu, not the driver.

Changes

  • classic3d.wgsl: occlusion computes its three channels as one vec3 instead of writing o[k] through a loop index, so FXC builds classic3d. Same operations, same output.
  • context.rs: classic3d builds like the effect kernels. If a compiler rejects it, 3D runs render on the CPU instead of the whole compositor failing to start.
  • fx_warp.wgsl: fxw_style no longer returns inside every switch case. The default (Twist) runs after the switch, so FXC accepts it. Same result on every backend.
  • Vendored third_party/wgpu-hal (30.0.1), via [patch.crates-io]. Both patches are small; drop the vendored copy once upstream has them:
  • Tests:
    • New classic_3d_runs_render_on_the_cpu_without_the_kernel.
    • The 3D GPU-draw assertions skip when the kernel is missing.
    • The ignored FXC diagnostic now checks classic3d.
    • New ignored dx12_kernel_report lists the kernels the DX12 compiler rejects.
  • Separate small commit (optional): the gpu tests now set up env_logger (dev-dependency) and GpuContext::request applies InstanceFlags::with_env(). RUST_LOG and WGPU_VALIDATION=1 then work in tests and release builds; without it, wgpu and debug-layer messages were lost. Drop the commit if you'd rather not add the dev-dependency.

The vendored wgpu-hal makes the diff large (about 57k lines under third_party/wgpu-hal). Our own changes are in crates/gpu and the root Cargo.toml. The two patches are marked EffectCraft patch (#613) in the vendored source.

Testing

GPU = NVIDIA GeForce GTX 1070 (driver 32.0.15.8278), CPU = Intel Core i7-7700HQ, Windows 10. cargo test --release -p effectcraft-gpu:

Backend Before After
DX12 + DXC 179 passed / 34 failed 213 passed / 0 failed
Vulkan 213 passed / 0 failed 213 passed / 0 failed

On DX12 with FXC on main, the GPU did not start, so every GPU test skipped.

  • WGPU_VALIDATION=1: the D3D12 debug layer reports nothing in the failing runs before the barrier fix. A missing UAV barrier is a hazard, not an API error.
  • The 5 last DX12 failures before the barrier fix (tests_fx_vr::blur_sharpen_glow, tests_fx_lut::apply_color_lut, tests_fx_noise::minimax, tests_fx_distort::effect_points_on_a_shape_layer, tests_fx_generate::wipes) all pass after it.

Not in this PR

  • Shipping DXC with the app, which needs a packaging decision. Without DXC, wgpu uses FXC, and the kernels FXC still rejects fall back to the CPU per effect.

Update: the rest of the FXC rejects

Two more commits on top, so with plain FXC (no DXC) every kernel now builds and nothing drops to the CPU on DX12.

Pointwise (d1afa08a). Brightness & Contrast (the modern curve), Levels, Exposure and Curves looped over the channels and wrote o[i] = ... through the loop index. FXC can't address a vector component like that, so it gave up on the whole pointwise kernel, and every pointwise effect quietly rendered on the CPU. Each channel loop is now a small helper called once per channel. Same math, same output.

Nine more kernels (1d437858). fxc_point, fxc_kl_final, fxk_point, fxn_median_huang, fxt_point, fxd_point, fxl_point, fxv_gen and fg2_segs all came down to the same thing: writing a vector component through a runtime index (v[i] = x, fg[ix.x] -= spill, lt[c] += 1). FXC fails on that in three different ways:

  • "internal error: compilation aborted unexpectedly", with no line number (fxc_point, fxk_point, fxt_point, fxd_point, fxv_gen)
  • X3500 "array reference cannot be used as an l-value" (fxc_kl_final, the Keylight spill subtract)
  • X3511: it tries to unroll the loop around the write and gives up. That's the 256-step colour program in fxl_run (LUT/OCIO), the histogram walk in the Huang median, and the per-segment loop in fg2_segs

Those writes now go through vset3f/vset4f/vset3u/vset4u in common.wgsl, a select on the component index, so the result is the same on every backend. Once that was fixed, fxk_point showed one more problem: fxk_arith returned from every switch case (X3507, same as fxw_style earlier). Its default (hard light) now runs after the switch.

Tested on a GTX 1070 / i7-7700HQ:

  • dx12_kernel_report with FXC: 0 kernels rejected (before: 9)
  • Render check, 5 projects, DX12: all within 1/255 of the CPU, and no more "kernel unavailable" warnings. The 4K stress project still ends up on the CPU on DX12, but now it's because the device gets lost under memory pressure. Vulkan gives up on that project with OOM too.
  • Vulkan: same results as before
  • cargo test -p effectcraft-gpu: the same two failures as on main (tests_fx_pixel2::stylize, tests_fx_stylize::posterize_thresholds_strobe_vignette), nothing new

Tested on AMD: Windows 11, RX 6900 XT, Adrenalin 32.0.21045.5002, FXC (no dxcompiler.dll on
the path), WGPU_BACKEND=dx12 EFFECTCRAFT_REQUIRE_GPU=1.

Note for merging: the branch currently conflicts with main.

Thanks a lot for testing on AMD! Great to see the compositor starting on the RX 6900 XT with FXC and no unavailable kernels. I'll look at the two DX12-only diffs (ccenvironment, ccbendit) and fix the conflict with main.

Conflict: Cargo.toml [patch.crates-io] — keep main's hayro-syntax patch and
this branch's vendored wgpu-hal patch in one table.

Merged current main (0.11.0) into the branch, so it no longer conflicts. I used a merge instead of a rebase, so there was no force-push. The only conflict was [patch.crates-io] in Cargo.toml: main's hayro-syntax and this PR's wgpu-hal now sit in one table.

The two DX12-only diffs @00xJS found (ccenvironment, ccbendit): both came from HLSL's atan2. FXC doesn't have an atan instruction. It expands atan2 into a 5-coefficient polynomial (0.999866 t − 0.330299 t³ + …), which is off by up to about 1.2e-5 rad, and by about 1.3e-4 relative near zero. CC Bend It multiplies the angle by the bend radius, which for bend = 0.05° is about 63,000 px, so samples moved by up to about 0.01 px. CC Environment's equirectangular lookup moved too. That shows on the unfiltered environment, where texels are sharp. The diffs are the same on NVIDIA and AMD (110/3080 and 10/3080 px) because the error is in the compiled shader, not the driver.

Fix (2a20b02a): a new atan2_p in common.wgsl (Cephes atanf, about 2.7e-7 rad max error, same signed zeros as the CPU's atan2), next to the existing asin_p/acos_p. fxw_bendit and ftr_lon_u use it (so CC Sphere, which shares ftr_lon_u, gets it too). It's shader-only and the other kernels don't change.

GTX 1070 (Windows 10), cargo test -p effectcraft-gpu --lib (215 tests + 2 ignored after the merge):

merged, before the fix with the fix
DX12 + FXC 211 passed / 4 failed 213 passed / 2 failed
DX12 + DXC 215 / 0 215 / 0
Vulkan 215 / 0 215 / 0

perspective (ccenvironment) and bend_it_and_page_turn (ccbendit) now pass on FXC, and dx12_kernel_report still lists 0 kernels FXC rejects. The 2 failures left on FXC are tests_fx_pixel2::stylize (cchextile, 2/770 px) and tests_fx_stylize::posterize_thresholds_strobe_vignette (posterize, 16/5917 px). They aren't from this PR: they had the same pixel counts on this branch before the merge, and they're the ones you saw on main and Vulkan on the RX 6900 XT (#1605). Lavapipe (Linux, no GPU): 213 / 2, the same two tests, with the same numbers as on main. CPU tests pass, and fmt and clippy -D warnings are clean. I haven't re-run Metal for this change.

@00xJS thanks a lot for the RX 6900 XT run, it made this easy to pin down. If you have time, a re-run of the DX12 + FXC suite on the RX 6900 XT would confirm the fix on AMD too.

Re-ran the fix on AMD: RX 6900 XT, Windows 11, Adrenalin 32.0.21045.5002, head 2a20b02a, cargo test -p effectcraft-gpu --lib --release, EFFECTCRAFT_REQUIRE_GPU=1.

before (1d437858) 2a20b02a
DX12 + FXC (WGPU_DX12_COMPILER=fxc, no DXC on the path) 208 passed / 5 failed 212 passed / 3 failed
Vulkan 210 / 3 212 / 3

perspective (ccenvironment) and bend_it_and_page_turn (ccbendit) now pass on FXC, so the atan2_p fix holds on AMD too.

The 3 left are the same on both backends, with identical numbers: ccgridwipe (11/770 px, max 0.991), posterize (13/5917, max 0.114) and cchextile (4/770, max 0.778), all from #1605. One difference from your GTX 1070: ccgridwipe fails here on Vulkan and on FXC, while it passes for you on both. So that one depends on the vendor (AMD and Intel fail, NVIDIA passes), not on the backend.

Tested on a second, newer machine, as of head 2a20b02a.

Setup: Windows 11 Pro (build 26200), NVIDIA GeForce RTX 4070 Laptop GPU (Ada, driver 596.21 / D3D 32.0.15.9621), and an AMD Radeon 780M iGPU in the same machine. No dxcompiler.dll on the system, so DX12 uses FXC. cargo test --release -p effectcraft-gpu, WGPU_BACKEND as shown:

Run Result
dx12_kernel_report (--ignored), DX12 / FXC 0 kernels unavailable
DX12 / FXC, full suite 214 passed, 1 failed, 2 ignored (874 s)
Vulkan, full suite 215 passed, 0 failed, 2 ignored (55 s)

For comparison, the desktop app built from main at ef74d82 on the same machine with WGPU_BACKEND=dx12 logs GPU compositor unavailable: GPU initialization (classic3d) (FXC X3550 / X3511) and composites on the CPU. So the PR fixes that here too.

The one DX12 failure is tests_fx_stylize::posterize_thresholds_strobe_vignette:

ec.stylize.posterize [("level", Scalar(4.0))] Bpc8: 13 of 5917 pixels over tolerance (max 0.113726);
worst (23, 31, [0.20392159, 0.43921572, 0.5176471, 1.0], [0.20392159, 0.3254902, 0.5176471, 1.0])

So 13 pixels land one Posterize step away from the CPU (G 0.439 vs 0.325). It looks like a value sitting on a step boundary rounding differently under FXC. This test passes on Vulkan on this machine, and also on main under Vulkan (222 passed there). Your list has it failing on main too, so it may not be DX12-specific for you. Here it only fails on DX12. I can't tell whether main fails it on DX12, because the GPU doesn't start there.

Speed: the full suite takes ~16× longer on DX12 than on Vulkan (874 s vs 55 s). I assume that's FXC compiling the kernels for each test context. It isn't a problem with the PR, but it's worth knowing for CI or for anyone running the suite on DX12.

Not tested: the desktop app built from this branch, the DXC path, and the 780M iGPU. The suite picked the RTX 4070 in all runs. GitHub currently shows the PR as conflicting with main. I tested the PR head as is, not a merge.

Follow-up on the Posterize failure above: it's FXC's float optimisation, the same thing your -Gis patch fixes for DXC. FXC still compiles without IEEE strictness, so it can reassociate the fma-corrected fxs_qdiv, and a value that sits exactly on a Posterize step boundary rounds to the neighbouring step.

This one line in the vendored third_party/wgpu-hal/src/dx12/shader_compilation.rs (compile_fxc) fixes it here:

-    let mut compile_flags = Fxc::D3DCOMPILE_ENABLE_STRICTNESS;
+ // EffectCraft patch (#613): IEEE strictness (/Gis), as for DXC below.
+    let mut compile_flags = Fxc::D3DCOMPILE_ENABLE_STRICTNESS | Fxc::D3DCOMPILE_IEEE_STRICTNESS;

Same machine as above (RTX 4070 Laptop, Windows 11, DX12 / FXC, no DXC), on top of 2a20b02a:

DX12 / FXC PR head PR head + /Gis for FXC
dx12_kernel_report 0 unavailable 0 unavailable
cargo test --release -p effectcraft-gpu 214 passed, 1 failed 215 passed, 0 failed
Suite time 874 s 787 s

So strictness doesn't stop FXC from building any kernel, and it doesn't slow the suite down. Vulkan doesn't go through this path. It might also be the reason posterize_thresholds_strobe_vignette fails in your list, if that run was on DX12.

Feel free to fold it into this PR. I'm not opening a separate PR, since it touches your vendored copy.

A correction to my FXC /Gis suggestion above: #1836 already fixes this Posterize mismatch in the shader. round_away no longer lets a driver fuse v * lv into the half-way test. That works with any compiler and flags, including AMD on Vulkan, where /Gis for FXC wouldn't help. With #1836 applied on 2a20b02a and without the flag, this machine (RTX 4070, DX12 / FXC) passes 216 / 216, and Vulkan does too. So the flag isn't needed for this. It might still be worth having for FXC/DXC parity, but that's your call.

occlusion computes its three channels as one vector instead of writing a
vector component through a loop index, which FXC cannot address and tried
to unroll every enclosing loop for (X3550/X3511). classic3d now also
builds like the effect kernels: if a compiler rejects it, 3D runs render
on the CPU instead of the whole compositor failing to start. The ignored
FXC diagnostic test now checks classic3d instead of the stale pointwise
failure.
…told#613)

FXC rejected fxw_style (X3507, every return inside a switch): the default (Twist)
style now runs after the switch, same result on every backend. dx12_kernel_report
lists the kernels the DX12 compiler (WGPU_DX12_COMPILER, FXC by default) rejects.
….1) (storytold#613)

wgpu-hal passes DXC -Ges but not -Gis, so DXC marks every float op `fast` and
reassociates: the fma-corrected divisions (fxs_qdiv, fx_noise, fx_key) fold into
plain approximate ones and kernels stop matching the CPU on DirectX 12. Vendored
wgpu-hal 30.0.1 adds DXC_ARG_IEEE_STRICTNESS; drop the patch once upstream does.
…atched wgpu-hal) (storytold#613)

wgpu-hal's DX12 backend only issued a UAV barrier for same-state transitions
from STORAGE_READ_WRITE. wgpu-core does ask for a barrier between two
dispatches writing the same write-only storage texture, but DX12 dropped it,
so the dispatches could overlap and the earlier write could land last. In the
tests a scratch texture's NaN fill raced the kernel writing it (VR blur
stereo: half the frame NaN). WARP showed wrong output too, so this is wgpu,
not the NVIDIA driver. Vulkan honours the barrier.
The gpu tests set up no logger, so wgpu's warnings and the D3D12 debug layer /
Vulkan validation messages were lost. env_logger (dev-dependency) is
initialised in the shared GPU test lock; RUST_LOG picks the level.
WGPU_VALIDATION=1 already works in release builds (CLI and tests): main's
GpuContext::request applies InstanceDescriptor::with_env().
…torytold#613)

Bright/Contrast (modern), Levels, Exposure and Curves wrote a vector component
through a loop index (o[i] = ...). FXC cannot address that and aborted compiling
the whole pointwise kernel, so every pointwise effect rendered on the CPU on
DX12. The channel loops are now per-channel helpers called once per channel;
same result on every backend.
fxc_point, fxc_kl_final, fxk_point, fxn_median_huang, fxt_point, fxd_point,
fxl_point, fxv_gen and fg2_segs wrote a vector component through a runtime index
(v[i] = x, fg[ix.x] -= s, lt[c] += 1). FXC cannot address that: it aborted
("compilation aborted unexpectedly"), refused the l-value (X3500), or tried to
unroll the surrounding loop and gave up (X3511: the 256-step colour program in
fxl_run, the histogram walk in the Huang median, the per-segment loop in fg2_segs).
Those writes now go through vset3f/vset4f/vset3u/vset4u, a select on the
component index, which gives the same result on every backend.

fxk_arith returned from every switch case, which FXC rejects (X3507); the default
(hard light) now runs after the switch, same result.
…torytold#613)

HLSL's atan2 is approximate: FXC expands it to a short polynomial with
errors near 1.2e-5 rad, and about 1.3e-4 relative near zero. CC Bend It
scales the angle by the bend radius (tens of thousands of pixels for a
small bend), so samples moved by up to 0.01 px; CC Environment's
equirectangular lookup moved too. Both now use atan2_p (Cephes atanf,
f32 precision, the CPU's signed zeros), like asin_p/acos_p.

@ded-achtung thank you for testing this on a second machine, and for the follow-ups. Running main on the same machine was really useful: it confirms the fix on the RTX 4070 too. On DX12 with FXC, main can't start the GPU compositor (classic3d, X3550/X3511), while this PR starts it with 0 kernels unavailable.

Posterize. You're right, and I should correct my list. On my Linux software-renderer run (lavapipe), posterize_thresholds_strobe_vignette fails on main, but the failing case there is CC Threshold RGB (13/5917 px, max 0.341); the Posterize cases before it pass. So that was the same test failing, not Posterize. Posterize itself fails on main under Vulkan on the RX 6900 XT (00xJS's runs), and with this PR the same test also fails under DX12/FXC on my GTX 1070 and on your 4070. The cause is the one #1836 found: exact ties like a straight value of 5/6 at level 4 (v * 3 rounds to exactly 2.5 in f32), where the multiply gets fused into round_away's half-way test. This PR doesn't touch round_away or the Posterize kernel, and a DX12 run of main wouldn't show anything, because with FXC the compositor doesn't start there. So I'd leave the fix to #1836 rather than fold /Gis for FXC into this PR. #1836 merges cleanly with this branch.

Speed. Agreed, that's FXC compiling every kernel for each test context, so it's out of scope here. #1705 (build kernels on first use) is the follow-up: applied on top of this PR, it took the RX 6900 XT's DX12 suite from 1306 s to 252 s.

Conflict. I've rebased the branch onto current main and force-pushed (a rebase this time, not a merge). The only conflicts were the [patch.crates-io] table in Cargo.toml and the wgpu env setup in context.rs, where main now calls InstanceDescriptor::with_env() itself. On lavapipe the GPU suite gives the same two failures as main. Since main changed advanced3d.wgsl (a second light loop), I re-ran tests_adv3d and dx12_kernel_report on the GTX 1070 under DX12/FXC: 12/12 pass and 0 kernels unavailable.

Merge Risk: 🔵 Low · up to bdc18

This change fixes DX12 shader compilation and lets Classic 3D fall back to CPU rendering when its GPU kernel is unavailable. No blocking defect was found. The remaining item is a dependency-hygiene follow-up: pin wgpu to 30.0.1 so a future upgrade cannot silently drop the vendored DX12 fixes. It is mergeable once owners are aware of that follow-up.

Security architecture risk: 🔵 Low · up to bdc18

The inspected recovery paths preserve existing controls and improve failure containment. Risk remains low rather than minimal because the shared dependency replacement has not been fully compared with the previously resolved package.

Retained concerns
No architecture-level concerns identified.

Security review details

Security Blast Radius

  • inferred — The dependency replacement has workspace-wide build scope for compatible consumers. The inspected behavioral changes operate within the rendering process and graphics device; the evidence does not establish a new remote, tenant, credential or service-authority boundary.

Trust Boundaries and Controls

  • observed — Optional-kernel handling does not remove context capability checks or make required compositor kernels optional. The Classic 3D selector is an internal fixed kernel name, and fallback uses the existing Renderer-owned operation rather than granting a caller new execution authority.

Resilience and Maintainability Implications

  • observed — DX12 texture transitions retain the original resource identity and state-change branch. Same-state writes now receive resource-specific UAV barriers for read-write, write-only and atomic storage usage, preserving barrier iteration order and strengthening the inspected write-ordering guarantee.

Hardening Proposals

  • proposed — Maintain a reproducible upstream-to-vendor diff and an explicit retirement owner for the shared dependency patch. Include any plane-import extensions in that comparison rather than assuming the fork differs only by the two advertised DX12 fixes.

Pin the patched wgpu version.

third_party/wgpu-hal is not an implicit workspace member because Cargo.toml defines an explicit members list. Do not add the proposed exclude entry.

The current wgpu requirement uses a caret range. A later incompatible upgrade can make the local wgpu-hal patch unused and restore the registry implementation. Pin wgpu to =30.0.1, or add CI coverage that fails when Cargo reports the patch as unused.

Fair point, but pinning wgpu alone wouldn't cover it. wgpu 30.0.1 asks for wgpu-core ^30.0.0, and both ask for wgpu-hal ^30.0.0. So a wgpu-core 30.0.x that needs a newer wgpu-hal would still replace the patched copy on cargo update, with only a "patch not used" warning.

ce55184 pins wgpu-hal = "=30.0.1" instead. It's a workspace dependency of effectcraft-gpu on native targets, with no features of its own. cargo update now keeps the patched crate and holds wgpu-core back, and Cargo.lock only gains wgpu-hal in effectcraft-gpu's dependencies.

On CI coverage: effectcraft-gpu now refers to a constant that only the patched copy defines. Any build where wgpu ends up on a different wgpu-hal fails to compile, for example a 31 upgrade or a bumped pin. That covers Dependabot bumps too.

wgpu 30.0.1 asks for wgpu-core ^30.0.0, and both ask for wgpu-hal ^30.0.0.
So pinning wgpu alone wouldn't keep the [patch.crates-io] copy in use: a
wgpu-core 30.0.x that needs a newer wgpu-hal would replace it on
`cargo update`, with only a "patch not used" warning.

effectcraft-gpu now depends on wgpu-hal =30.0.1 on native targets (not used
in code; Cargo.lock only gains wgpu-hal in effectcraft-gpu's dependencies),
so `cargo update` keeps the patched crate and holds wgpu-core back.

The patched copy also defines a marker, EFFECTCRAFT_PATCH_613, and
effectcraft-gpu refers to it through wgpu::hal on native targets. Any
build where wgpu ends up on another wgpu-hal (a wgpu 31 bump, a bumped
pin, a dependency bot's update) fails to compile instead of silently
dropping the DX12 fixes.
