feat: startup update prompt modal and direct self-updating - #1377
Shows a startup prompt when a newer release exists and updates in place through craft-update, pinned to storytold/craft-libs fe61243. Adds Check for Updates… to the menu.
DeckCraft can check for updates at startup or when you select “Check for Updates…” from the Help menu.
When an update is available, DeckCraft displays an update prompt and opens the offered download link in a new tab. The prompt waits while the current document has unsaved changes.
Manual checks report whether DeckCraft is up to date or whether the check failed. In the web version, reload the browser to check for updates.

Walkthrough
DeckCraft adds native startup and manual update checks. The app displays updater prompts when releases are offered, subject to document cleanliness. Startup completes pending self-updates before parsing startup arguments. Web builds direct manual update requests to reload the page.
Changes: DeckCraft update flow
Layer / File(s)
Summary
Update dependency and startup integration Cargo.toml, apps/deckcraft/Cargo.toml, crates/ui-egui/Cargo.toml, apps/deckcraft/src/main.rs
Adds craft-update for non-WASM targets. DeckCraft completes pending self-updates before startup and enables update checks when it creates the app.
Update check state and entry points crates/ui-egui/src/lib.rs, crates/ui-egui/src/updates_ui.rs, crates/ui-egui/src/menus.rs
Adds update runtime state and startup and manual check handling. The Help menu exposes app.checkUpdates. Web builds return an instruction to reload for that command.
Release prompt and update actions crates/ui-egui/src/updates_ui.rs, crates/ui-egui/src/lib.rs
Shows the updater prompt only when session documents are clean. Offered URLs open in a new tab, and a close action closes the viewport. A test checks that an offered release opens the prompt.

Merge Risk: Moderate · up to dcdc5
A presentation edited during an update can face an installed or scheduled update even if its user cancels closing. Manual update checks can also finish without feedback. Resolve the install timing before merging.
Security architecture risk: Moderate · up to dcdc5
Release verification and platform signing checks reduce update risk, but the restart lifecycle can launch the application again after shutdown was cancelled. Some installation modes can also request administrator-authorized package installation. These changes warrant design-level attention; no remotely exploitable vulnerability was established.
Retained concerns
Medium · reliability · observed: Restart ownership outlives a cancelled shutdown. A user can start an update while documents are clean, dismiss the installing prompt, edit, and cancel the resulting quit. Unix replacement has already occurred, and its detached helper launches after approximately 60 seconds even if the original process remains alive. Windows refuses replacement on an exit timeout, but its completion path still attempts to launch the executable. The initial clean-document gate therefore does not preserve the install-to-exit invariant. Concurrent application sessions are a supported risk; shared-state corruption and the absence of every platform-level duplicate-instance guard are not established.
Security review details
Security Blast Radius
inferred — The new authority primarily targets the current DeckCraft installation, with consequences extending to code executed under the desktop user's identity. Package-manager updates can additionally modify the system installation with elevation. The inspected flow is installation-scoped, not evidence of tenant-wide or cross-service authority.
Security Findings and Attack Paths
inferred — Release publication is now upstream of native executable replacement. Compromise of that authority could reach installations that accept an update, subject to platform signing controls and package-manager authorization. Linux standalone and AppImage paths rely on the trusted release source and its digest rather than an independently authenticated publisher signature. This describes the trust model, not a demonstrated control bypass.
Trust Boundaries and Controls
observed — The Windows portable extractor rejects unsafe relative paths, backslashes and colons, archive symlinks, duplicate case-insensitive names, excessive entry counts, and excessive declared unpacked size. Program files are publisher-checked before and after replacement. These controls address archive input and returned failures; they do not establish complete destination-tree confinement under pre-existing links or concurrent mutation.
Resilience and Maintainability Implications
observed — The ordinary dirty-close guard preserves the user's save/discard/cancel decision, but does not own or revoke a scheduled updater helper. The retained concern is therefore a lifecycle and failure-containment mismatch, not merely prompt wording or status-reporting behavior.
Hardening Proposals
proposed — Make replacement/restart ownership explicit across shutdown confirmation. A cancelled close should leave a defined pending or cancelled transition, and a helper exit-wait timeout should fail without launching another application instance. Preserve recoverable installation state independently of prompt visibility.

- Line 106: Update the pinned updater flow around the `last` callback so it
waits for save-or-discard confirmation before proceeding with installation or
restart scheduling. If the user cancels, stop the update and do not let the
updater continue through the current unconditional `Ok(())` callback.
- Line 127: Update the StartupPromptResponse::Later handling so it keeps the
prompt open while installation is active, allowing future frames to process
update_rx; clear app.updates_rt.prompt only when installation is not active.

The CI-reported differences are in the new module, not in the lib.rs module order. Run cargo fmt --all and commit the resulting changes. The pull-request workflow runs the shared CI gate, whose fmt step executes cargo fmt --all -- --check; the current formatting therefore fails that developer workflow.

Results are read independent of the prompt, a dropped worker is an error, failures return to the prompt, and no update starts over unsaved work. A manual check during the startup check is honored.
Only Cargo.lock conflicted (main's self-updater, storytold#1377); main's lockfile is kept. The new Check for Updates… command gets Ukrainian and Polish entries.
