fix(server): Windows Git launches no longer block RPC - #32234
Fixes#25245. On Windows, synchronous native process creation inside child_process.spawn() can block the server's RPC loop during a slow Git launch. The native barrier regression reproduces this without assuming which OS or antivirus component caused a reporter's delay.
Change
Use a Windows-only worker boundary for ProcessRunner and the direct GitVcsDriverCore launch path. Each active command owns its worker; one idle worker can be reused. Transferred Web Streams retain backpressure, stdin/stdout/stderr, exit status and environment semantics. Other platforms retain their existing spawner.
Cancellation records intent even while native creation is blocked. Cleanup terminates the owned Windows process tree and waits for actual child exit before releasing its worker. The caller's cleanup wait is bounded to one second: expiration keeps the job registered and its worker referenced, unavailable for reuse and responsible for cleanup. Only the actual release can idle or stop the worker. If the pool closes first, later release stops that worker normally. A process the OS never terminates remains cleanup-owned.
The probe fixture also rejects every pending milestone on worker error or unexpected exit, observes cancellation request failures, and retains its barrier-release and shutdown cleanup.
Scope and approval
This is one server responsiveness fix under the focused reliability-fix exception. No client contracts, provider instructions or workflows change. Web, desktop and remote clients share the server service paths. Related PRs #30209 and #30238 were compared by source diff: their native-creation work is Linux-specific; this change does not depend on them.
Macroscope's human approval requirement remains pending. Native imports implement the worker boundary or its independent native test controllers; the message-origin lint exceptions apply to Node worker ports. The diagnostic exceptions retain explicit reasons and the checks remain enabled. The new one-line globalTimers exception covers the native Promise adapter timer: only the caller wait expires, while cleanup remains outside the interrupted Effect scope.
Final-source local verification on Windows with Node 26.12.1:
Original responsiveness baseline: the production ProcessRunner probe returned serverThread=true / gateClosed=false before the worker boundary, instead of false / true. The controller releases the native gate to recover the baseline without a performance threshold.
Review-fix baseline at fec5770 with the extended fixtures: normal tree cleanup passed; held taskkill and failed fallback left Effect interruption pending after advancing the cleanup clock. A probe worker failure before disposing stranded cancellation until the existing project test ceiling and produced an unhandled socket reset. No test timeout, sleep, retry or new platform skip was added.
The final four-file Windows selection includes the two process regression files, processRunner.test.ts and process/windowsProcessWorker.test.ts: 19/19 passed. Covers real concurrent streams, backpressure, environment inheritance/replacement/removal, missing executables, creation cancellation, worker error/exit at both cancellation milestones, retained live-child ownership, separate workers while cleanup is pending, actual descendant termination, late reuse and pool closure.
Fresh isolated production CLI/RPC E2E with a temporary Git repository and home, using the real server and native creation gate: passed, and the captured server exited normally. All five production module hashes match this source. The worker module SHA-256 is bf0350afc93355775e4ef11a25e94d7044357b9f627aafb639cdeff01cc4e793. Safe transcript:
Native creation blocked: serverThread=false
server.probe: Success while the creation gate remained closed
Release gate -> vcs.refreshStatus: Success
Captured server stopped normally
No live userdata, paid provider turns or client origin overrides were used. Packaged Electron was not separately exercised.
vp run check:changed --concurrency 1 was attempted for the 10-file scope, but stalled before stages in the known Windows ignored-input/junction scan (perf(scripts): check:changed on Windows no longer spends minutes walking node_modules (2,500 s → 5.0 s) #32023). Only the retained process tree was stopped. All selected static equivalents passed: format, lint, both Knip scans, server GraphQL generation, and all three affected package typechecks (server, scripts and evals). Exact commands and logs are preserved; no cache or check configuration was changed. Heavy stages ran serially with RAYON_NUM_THREADS=1 and supported KNIP_DISABLE_RAW_TRANSFER=1.
Full selected Windows run: 247 passed, 8 failed, 4 existing platform skips; all failures are the same unchanged Git fixture cases. The eight unchanged Git fixture failures were previously reproduced on unchanged b90e554: five shell-only fake-SSH cases, a Windows-invalid filename, a trailing-space directory and a separator-dependent assertion. Their tests and assertions remain intact.
Fresh independent Linux container, official node:26.12.1-bookworm, owning-package dependencies installed from the frozen lockfile, with source/test/lock/config hashes verified: 248 passed, 11 Windows-only cases skipped; all 238 Git cases passed; the new container was stopped after verification. Command: vp test run --maxWorkers=1 --passWithNoTests src/processRunner.test.ts src/process/windowsProcessWorker.test.ts src/vcs/GitVcsDriverCore.test.ts src/provider/AgentContextBudget.test.ts. This run verifies the new source; the earlier 13-test Windows and 248-test Linux reports belong to fec5770.

Worker16 independent technical assessment — Windows process creation / cleanup ownership
Receiving task/run:6ae9048924888191ba619eb5249ca846 / 7911dcae-71fc-832e-9f19-294cfcc11e3d. Reviewer GitHub principal Wladefant; separate from author Sidreyas. Exact candidate HEAD fec57703817ca3c5a4e8d33b8917a80ed76e5f60; recorded base b90e554e0a942605c4de2d4ff5d4654caf998e27; current main d5fc29fe5cb62db68bfbf824cfabe0ae94ac6ac4 (candidate is 1 ahead / 1 behind from merge base; the intervening main commit touches only apps/web/src/speech/*, no overlap). Author retains the branch and all nine changed paths.
P2 confirmed — unbounded process-tree cleanup. In apps/server/src/process/windowsProcessWorker.ts, dispose() awaits the taskkill callback without a bound, then awaits the child's exit. On taskkill error it calls child.kill() but still waits for exit without a bound. The parent job.dispose() waits for released.promise. Because WindowsSpawn acquires the job with a scoped finalizer, and both ProcessRunner and GitVcsDriverCore wrap scoped execution in timeouts, a stalled taskkill or child that survives both termination paths can prevent the configured timeout from returning and can hang pool shutdown. This independently confirms existing CodeRabbit major thread #4498744716; no duplicate inline thread was added.
Required regression/acceptance: deterministically hold/fail taskkill and keep the child alive after fallback; verify the caller's timeout/interrupt settles within a bound while the child and worker remain cleanup-owned and unavailable for reuse; release/reuse only after confirmed exit. Include normal-exit and no-reuse-while-live negative controls.
P3 confirmed — fixture worker failure can strand cancellation waits. In apps/server/src/process/processCreationProbe.ts, the worker error handler rejects only listening and blocked; the cancellation path also awaits disposing.promise and childExited.promise. An unexpected worker error/exit after cancellation begins can leave those milestones pending, so the finally that releases the barrier and stops the worker is never reached. This independently confirms CodeRabbit minor thread #4498744710; no duplicate inline thread was added.
Observed validation: PR workflow #42311776107 completed successfully. Test Server shard 2 ran processRunner.test.ts: 8 passed / 2 Windows-only skipped. Shard 3 selected windowsProcessWorker.test.ts: all 3 tests skipped on Linux. Build/Typecheck, Lint and aggregate Check passed; Rust, Test Web, mobile native analysis, Release Smoke and Mobile EAS Preview were skipped. The PR description reports a separate Windows run (13 passed) and Linux selected run (248 passed / 5 Windows-only skipped); those are author-reported, not independently observed machine logs. Macroscope still says Needs Human Approval for file-level lint/Effect suppressions; this assessment does not satisfy that gate.
Disposition: findings remain open; this is a technical assessment comment, not a formal GitHub review approval. The formal review action timed out and then failed internally; its readback showed no Wladefant review was submitted. No source/test changes, CI dispatch, host operation, packaged install or live-user-session acceptance was performed.

Worker16 changed-head review — Windows process worker / direct Git integration
Reviewed commit:df3b2c4469af04dabac3f8a174c5c5f0bf10e896 Target at review:main@d5fc29fe5cb62db68bfbf824cfabe0ae94ac6ac4 Reviewer: Wladefant, GPT-6 (separate nonauthor session). The author reports GPT-6 via Codex; this same-family review is permitted by the temporary #1899 policy exception and is not an opposite-family review or a claim of a distinct GitHub principal.
The two findings from the prior fec5770... head are materially corrected here:
The caller's cleanup wait now expires after one second while the cleanup task, child and worker remain owned; the job is not removed or returned to the idle pool until the worker reports actual release. The fixture exercises held taskkill, failed fallback termination, a separate worker while the first child remains live, release/descendant disconnect, reuse after exit and pool-close behavior.
Probe-worker errors and unexpected exits now reject every pending milestone; the cancellation fixture adds error/exit variants at both the disposing and child-exited milestones without introducing sleeps, retries or test timeouts.
I found one remaining P2 integration defect: the new Windows spawner is not propagated into the direct GitVcsDriverCore layer graph. See the inline finding on the new ProcessRunner layer composition. Until this is corrected, the PR's direct Git launch path can still fall back to the platform ChildProcessSpawner and block the server thread during Windows native process creation.
Validation read: normal PR workflow #42323225511 completed successfully on GitHub's merge ref 9d5b39602c0c64dfce79c02a9cae1c1b4ef875fb (candidate head merged with current main). Test Server shards 1–8, Lint, Build/Typecheck, Test and aggregate Check succeeded. The merge-ref logs show the selected Linux test shards and a post-test self-hosted-runner submodule cleanup warning; the jobs still concluded SUCCESS. Test Web, Rust, Release Smoke and Mobile Native Static Analysis were SKIPPED. Windows-only process regressions do not execute in those Linux shards. The PR body reports final Windows 19/19 focused regressions and a separate 248-pass Linux selection; those machine runs are author-reported, not independently observed by this reviewer.
Disposition: CHANGES_REQUESTED for the direct Git spawner layer-wiring P2. Macroscope human approval remains pending. Do not treat the skipped platform checks as passing or source inclusion as installed/host acceptance.
The two cancellation findings are fixed in df3b2c4, and the subsequent production Git-layer concern was withdrawn after checking the server composition. All inline threads are resolved; current checks show 22 successful and 8 skipped. Final-source verification includes 19 Windows process regressions, the isolated Windows CLI/WebSocket Git-responsiveness E2E, and 248 Linux tests. Eight Windows Git-fixture failures reproduce on the unchanged baseline and are documented in the PR.
Could a maintainer review the scope and justification of the native worker lint/Effect diagnostic exceptions flagged by Macroscope? That human approval remains outstanding; the passing checks and technical reviews do not substitute for it.

Problem
Fixes #25245.
