Problem

On macOS, Squirrel.Mac's ShipIt stages each update in the startup disk's NSTemporaryDirectory(). When T3 Code runs from another writable volume, such as /Volumes/ExternalDrive/T3 Code.app, the bundle swap is a cross-volume copy and delete rather than a rename. A ShipIt stopped partway leaves the drive with the app missing or half-written. ShipIt gets stopped when macOS 27 terminates it after the app quits (Squirrel/Squirrel.Mac#336), and when the drive sleeps or disconnects. Copies run from App Translocation or a read-only disk image still download updates, then fail inside quitAndInstall after the backends have stopped.

Change

  • Where the app runs. At startup, the new MacAppVolume.resolveLocation (apps/desktop/src/updates/MacAppVolume.ts) compares the bundle's st_dev with $TMPDIR's.
    • Same device: ShipIt installs as before. This includes /Volumes/Macintosh HD/....
    • App Translocation, or a bundle or parent folder that is not writable: automatic updates are off. Settings → About gives the reason and says to move the app.
    • A writable app on another volume: the update is installed on that volume, as described below.
    • If the stat fails, updates stay off rather than risk ShipIt.
  • Install on the app's own volume. DesktopUpdates.install unpacks the downloaded zip with /usr/bin/ditto -x -k into .T3 Code.update/ beside the app. It then verifies the result with codesign --verify --deep --strict --test-requirement against the running app's designated requirement, which is ShipIt's own check. The backends stop only after that passes.
    • A detached /bin/sh helper (SWAP_SCRIPT) waits for the app to exit, then makes two mv renames on that volume. The wait has its own budget (default 60s). If it runs out, the helper leaves the app untouched and removes the stage. If the second rename fails, the helper puts the previous app back. If both fail, as when the drive sleeps or unmounts between the moves, it retries them on a separate budget (default one hour). Waiting for the app to quit never uses up those retries. If the first rename fails, the app is still in place, so the helper reopens it unchanged. Once an app is in place, the helper clears quarantine and runs open -n. It keeps previous.app until open -n succeeds. If open fails, it puts previous.app back and reopens it, and only then removes the stage. It ignores HUP, INT, TERM, QUIT, and PIPE, so the app's exit cannot cut it off between the two moves.
    • If the helper still runs out of retries or is killed between the moves, the bundle path is empty and the old app is in .T3 Code.update/previous.app. macOS follows a moved bundle, so the Dock can open the app from there. That copy's backends, server.asar, and app-update.yml all load from its own bundle, so it never moves itself while it runs. Instead, MacAppVolume.resolveLocation starts a second detached helper (PUT_BACK_SCRIPT). Once that copy quits, the helper moves previous.app back to the bundle path, unless an app is already there, and then removes the stage. Until then, automatic updates are off, and Settings → About says to quit and reopen T3 Code. Each launch from previous.app starts the helper again, so a failed attempt, a reboot, or a logout is retried on the next launch. A second instance stops at the single-instance lock before the updater starts, so it cannot start this helper.
    • A failure before the swap (unpack, signature, or helper launch) removes the stage and keeps the app and its backends running. It reports the error like a failed quitAndInstall.
  • Supporting changes. HostProcess.TempDirectory lets tests pin $TMPDIR. docs/user/install.md says where to put the app on macOS for updates to work.

This adds a second macOS install path that bypasses ShipIt. It applies only to apps on a writable volume other than the startup disk. Startup-disk installs are unchanged.

Scope and approval

Fixes #31244, which I filed for this and which is not yet triaged. All changes are in the desktop updater, plus one shared Context.Reference and one user-doc paragraph.

Verification

  • vp test run apps/desktop/src/updates/MacAppVolume.test.ts apps/desktop/src/updates/DesktopUpdates.test.ts: 45/45 pass. The new cases cover:

    • Location classification: startup disk, /Volumes/Macintosh HD, a writable external drive, a read-only disk image, App Translocation, and a failed stat. An app opened from .T3 Code.update/previous.app keeps updates off with the reason, starts PUT_BACK_SCRIPT with its pid, the bundle path, and the stage, and renames nothing itself.
    • The external-drive install order: ditto, codesign -d, codesign --verify, stop backends, helper, quit. ShipIt is never called.
    • Unpack, signature, and missing-download failures: any stage made is removed, the backends keep running, and the app does not quit.
    • SWAP_SCRIPT under a real /bin/sh: swap and reopen; the previous app restored when the new one is missing; the app reopened unchanged when the first rename fails; a failed open restoring 1.2.3 and reopening it; HUP and TERM sent to the helper between the swap and the reopen; and an app that never exits.
    • Drive drop-outs, with a stub mv that fails a range of renames. When the install move and the rollback both fail once, the retry installs 1.2.4 and reopens it. When they keep failing, the helper exits non-zero, does not call open, and keeps 1.2.3 in previous.app. Once the drive returns, PUT_BACK_SCRIPT puts 1.2.3 back at the bundle path and removes the stage without calling open. With an app already at the bundle path, it leaves that app alone and removes the stage, and previous.app is not moved inside the bundle.
    • Breaking the scripts on purpose (dropping the retry loop, the rollback after a failed open, or PUT_BACK_SCRIPT's check for an app at the bundle path) makes these tests fail.
  • vp run check:changed on the rebased branch: format, lint, typecheck (40 packages, 0 errors), knip 2/2, and the tests beside the changes (3 files, 47 tests) pass. knip 1/2 fails only because it reports @effect/tsgo as an unused devDependency, since this checkout's install is stale: vp i stops on pnpm's minimumReleaseAge check for three upstream lockfile entries (@alchemy.run/node-utils, @distilled.cloud/cloudflare, @distilled.cloud/core). For the same reason, the commit skipped the pre-commit hook after its format and lint steps had passed. vp run -r typecheck also passes on all 40 packages with the @effect/tsgo 0.67.1 binary. No dependency files change here.

  • Both helper scripts also ran under bash --posix, which is how macOS runs /bin/sh. Results: swap to 1.2.4; a drive that never returns leaves 1.2.3 in previous.app with exit 1; then put back to 1.2.3 with the stage removed.

  • Settings → About, rendered by the real AboutSettingsPanel in Vitest browser mode (Playwright Chromium). The stubbed desktop bridge returned the exact DesktopUpdateState that DesktopUpdates produced in the updates test harness for /Volumes/ExternalDrive/T3 Code.app.

    • On a read-only external volume, updates are off, the row gives the reason, and Check for Updates is disabled:

Settings → About on a read-only external volume: automatic updates are off with the reason

    • On a writable external volume, updates stay on and the downloaded update is offered for install:

Settings → About on a writable external volume: update available with Install

  • On an Apple Silicon Mac mini (macOS 27.2, arm64) with the real signed T3 Code (Nightly).app and a mounted APFS external volume:

    • codesign -d -r- on the app running from the external volume prints designated => identifier "com.t3tools.t3code" and anchor apple generic and certificate 1[field.1.2.840.113635.100.6.2.6] /* exists */ and certificate leaf[field.1.2.840.113635.100.6.1.13] /* exists */ and certificate leaf[subject.OU] = ARK85ZXQ4Z. The designated => (.+) match extracts this requirement.
    • codesign --verify --deep --strict --test-requirement "=<requirement>" exits 0 on the real signed bundle. It exits 3 on a bundle signed with a different identifier.
    • stat gives st_dev 16777231 for both / and $TMPDIR, and 16777239 for the mounted APFS volume.
    • On the APFS volume, ditto -x -k unpacked an update zip into .T3 Code.update/extracted/T3 Code.app, and codesign --verify ... --test-requirement accepted it. The first version of SWAP_SCRIPT then ran under macOS /bin/sh while waiting for a stand-in app PID to exit. It swapped the bundle from 1.2.3 to 1.2.4, removed .T3 Code.update, cleared the quarantine xattr, and ran open -n on the updated bundle.
    • With the volume remounted read-only, access(..., writable) fails and updates turn off.
  • Not checked:

    • A full in-app update (feed download, then Restart) of a packaged build that contains this change, on an external drive. The swap above was driven by hand, not by the packaged app's install.
    • exFAT and HFS+ volumes, and Intel Macs.
    • The current SWAP_SCRIPT and PUT_BACK_SCRIPT on macOS, including recovery after a real unmount. The drop-out cases use a stub mv under Linux /bin/sh (dash) and bash --posix. The launch from previous.app runs against a stubbed file system and spawner.
    • The swap is still two renames, not an atomic renamex_np(RENAME_SWAP) exchange. A shell helper cannot call renamex_np directly. On a stock Mac, /usr/bin/python3 is a stub for the Xcode Command Line Tools: calling it without them installed shows an install dialog right after T3 Code quits. RENAME_SWAP also needs file system support, which APFS has and exFAT does not, so some drives would still need the two renames. The retries and PUT_BACK_SCRIPT cover the short gap when no app is at the bundle path.

Walkthrough

The macOS updater now checks whether an app location supports automatic updates. For eligible app-volume installs, it stages and verifies the downloaded update beside the app, then uses a helper to replace the bundle. Tests cover location checks, staging, swapping, and recovery. The installation guide describes supported locations.

Explanation

The title names the primary change: macOS updates are now staged on the app's own volume when the app runs from an external drive. It matches the changeset, which adds MacAppVolume location detection and a same-volume install path in DesktopUpdates. The title uses a conventional commit prefix and is one sentence. It is 77 characters, which is slightly long but still readable.

Full details: Description check

Explanation

The description covers every template section. Problem gives the ShipIt cross-volume failure, with a linked Squirrel issue and the reproduction context. Change explains the location classification, the install path, the helper scripts, and the supporting changes. Scope and approval links issue #31244 and says it is not yet triaged, which the template treats as a gap. Verification gives specific test counts, manual macOS checks, screenshots, and unchecked items. The model and harness are named at the end as the template requires. The main gap is approval: the issue is untriaged, and the template asks for a triaged issue or explicit maintainer approval of direction and scope. The description also does not explain why this is a very small, focused fix, which the template requires when no approval exists. The author should either link maintainer approval or explain why the change qualifies without it. The description is otherwise complete and detailed.

Full details: Out of Scope Changes check

Explanation

The reviewed changes stay within [#31244]. The updater adds macOS location classification, external-volume staging, signature verification, swap recovery, and blocked-location messages. The related tests validate these behaviors. The shared HostProcess.TempDirectory change supports deterministic updater tests, and the install-guide paragraph documents the required macOS installation location. No unrelated product area is represented in the supplied change summary.

Full details: Linked Issues check

Explanation

The active direct target is [#31244]. The PR implements location checks, disables updates for translocated or non-writable apps, stages updates on writable external volumes, verifies the signature, and uses a detached swap helper. However, SWAP_SCRIPT does not check the result of the first mv "$target" "$backup". If that move fails while the target remains present, the helper treats [ -e "$target" ] as success, opens the old app, and removes the stage. The update is lost without a failed install result. MacAppVolume.test.ts covers this case and currently asserts the stage is removed, so the test preserves the defect.

Resolution

Handle a failed first move as a swap failure. Do not remove the stage or report success when the target remains in place after the failed move. Add or update an automated test to require a non-zero helper result, the unchanged old app at the target path, and the staged update retained.

Targeted independent delta finding on exact PR head 4822105. This is a new failure case, not a repeat of the prior external review reported in the PR body.

P2 — external-volume disconnect can still leave the app path absent. After target → previous.app succeeds, a drive sleep/unmount can make staged → target fail and also make previous.app → target rollback fail. The trap ignores HUP/INT/TERM/QUIT/PIPE, but cannot handle SIGKILL or make an unmounted volume available. The helper then leaves the old bundle only in .T3 Code.update/previous.app, has no restart-time recovery path, and the final no-target branch returns exit status 0. I reproduced this exact shell control flow in an isolated POSIX-shell harness by forcing both the staged→target and rollback moves to fail: helper_exit=0, target_exists=no, backup_exists=yes. This is not a macOS volume test.

The existing MacAppVolume shell test covers a missing staged bundle while the volume remains mounted, so rollback succeeds; it does not cover a failed rollback / unmount between the two renames. Please use a truly atomic same-volume exchange, or add durable recovery that restores previous.app when the volume returns, propagate rollback failure, and add the original disconnect negative before treating #31244 as fixed.

Evidence / remaining qualification: PR Actions #41954217952 is green on synthetic merge candidate 5e9040d (PR head 4822105 + recorded base 935818e). Its Test job #127005665642 reports DesktopUpdates.test.ts 43/43 and MacAppVolume.test.ts 1/1; the full CI workflow succeeded. Current main is now 5a90658, three commits beyond the PR base, and also changes packages/shared/src/HostProcess.ts in a separate hunk. Current-main composed CI is NOT RUN. The author reports a manual APFS/macOS 27.2 swap, but full packaged in-app external-volume update, exFAT/HFS+ and Intel acceptance remain NOT RUN. Those host checks remain distinct from this source-level P2 and are not asserted as blanket source-merge vetoes.

Review-only: author atoz03 retains the branch and all seven paths. No source write, CI dispatch, approval, merge or installation.

P2: This rollback only works while the external volume remains mounted. If target→previous.app succeeds and the drive sleeps/unmounts before staged→target, both the install move and this previous.app→target rollback can fail. The helper then leaves the target path absent with the old app only under .T3 Code.update/previous.app; there is no restart-time recovery. The no-target tail also returns exit status 0. The current missing-staged test exercises a successful rollback, not this failed-rollback/unmount case. I reproduced the exact shell control flow with both moves forced to fail: exit 0, target missing, backup present. Please make the exchange atomic or add durable recovery plus a regression for this case.

Thanks for reproducing this. Fixed in 7f7056d.

  • SWAP_SCRIPT now retries the install move, then the rollback, on whatever is left of its $waits budget (0.2s per try, shared with waiting for the app to exit). A drive that sleeps or remounts and comes back recovers on its own: to the new app if that move works, otherwise to the old one. If the bundle path is still missing when the budget runs out, the helper exits 1 instead of 0, does not call open, and keeps .T3 Code.update/previous.app.
  • I didn't add recovery at app startup because it can't run in the case that needs it. The app always launches from the bundle path, so whenever app code runs, that path exists. When it is missing, nothing launches to do the check. The helper is the only process left at that point, so the retry lives there.
  • New regression test in MacAppVolume.test.ts: a stub mv fails every rename after the first, which forces this exact failed-rollback case. It asserts a non-zero exit, no open, and previous.app kept with the old version. A second run fails both moves once and checks that the retry installs the update and reopens it. The test fails on the previous script.

Restore and reopen the previous app when the swap retries expire.

The detached helper can fail after spawn and unref succeed. The install path then quits the app, but recoverFailedInstall does not run because the helper's later exit is not returned by launchSwap. When the replacement moves remain unavailable until the retry limit, the helper leaves the target missing and does not reopen the previous app.

Independent changed-head review of exact PR head 7f7056d against main@298cb24140fdddebfbfaedad3a097e86ff3d9d04 (2 ahead / 0 behind). The new failed-move regression materially improves the earlier finding: a drive that returns within the remaining retry budget now recovers, and an exhausted retry exits non-zero while preserving previous.app. However, the original external-volume interruption remains only partially closed.

P2: the default retry budget is 300 × 0.2s = 60s and is shared with waiting for the app process to exit. If the volume remains unavailable past the remaining budget, the detached helper exits with the bundle path absent and the old bundle only under .T3 Code.update/previous.app. If the volume returns later, or after a reboot, no process remains to restore the target; app-level recovery cannot run because the app bundle path is missing. The new “keeps the previous app if it never returns” test explicitly asserts this absent-target state, not eventual recovery. This is still the original disconnect failure, only bounded by a timeout. Please use an atomic same-volume exchange or a recovery mechanism that survives the helper's timeout/restart, and add a regression for the volume returning after the current budget/helper exit.

P3: the helper removes the stage (including previous.app) before open -n "$target". open is a separate fallible operation; if Launch Services rejects the launch, the old bundle has already been deleted and there is no rollback copy. Keep previous.app until the launch command succeeds, restore it on failure, and cover the failed-open path with the existing shell harness.

Exact-head CI was read, not dispatched: PR workflow #41967200064 tested merge candidate c9de435 (7f7056d + base 298cb24); MacAppVolume.test.ts 2/2 and DesktopUpdates.test.ts 43/43 passed, with Lint, Build/Typecheck and the overall CI check successful. This does not establish packaged in-app external-volume acceptance. The author-reported manual APFS swap is separate; full in-app packaged update, exFAT/HFS+ and Intel remain NOT RUN.

Review-only. No source/branch write, CI dispatch, approval, merge, installation or host/device action.

P2 — this finite wait still leaves the application unavailable after a sufficiently long external-volume disconnect. The default budget is 300 × 0.2s (60s), shared with the app-exit wait. Once it expires, the only detached helper exits while target is absent and previous.app remains only in the stage directory. If the volume remounts later (or after reboot), no process restores the bundle path; the app cannot launch to perform app-level recovery. The new negative test confirms preservation of the backup but also confirms the target remains absent. Please make the swap atomic or provide recovery that survives this helper exiting, and test a remount after the current budget/helper has ended.

Addressed in 2a293e5.

  • The wait for the app to exit ($5, default 60s) is now separate from the retry budget after the app is moved aside ($6, default one hour). App shutdown time no longer uses up recovery retries, and the target is untouched until the app has exited.
  • SWAP_SCRIPT enters the swap with [ -e "$backup" ] || mv "$target" "$backup". Run again over a stage that already holds previous.app, it finishes the swap (or puts the old app back) instead of skipping recovery.
  • If the helper still ends first, MacAppVolume.resolveLocation moves .T3 Code.update/previous.app back to the bundle path and removes the stage. It does this when the app is opened from the relocated previous.app (macOS following the moved bundle) or from its own path with the bundle missing. A copy running from the stage beside a live bundle is left alone and updates stay off.
  • New regressions: in MacAppVolume.test.ts, the helper runs out of retries, exits non-zero with the target absent, the drive returns, and a second run installs 1.2.4, clears the stage, and reopens. In DesktopUpdates.test.ts, startup recovery covers both launch paths and the duplicate case.

Limit: the exchange is still two renames, not an atomic renamex_np swap, because a shell helper has no dependable way to call it. If the app is not launched at all after the helper exits, nothing restores it until it is; I only checked the cases above under Linux /bin/sh and a stubbed file system, not a real unmount on macOS.

P3 — rm -rf "$stage" deletes previous.app before the following open -n "$target" succeeds. If Launch Services rejects the new app launch, the helper leaves the new bundle in place but destroys the only old-version rollback copy. Keep the backup until open returns success; on failure restore the old bundle and attempt to reopen it. Please add a shell-harness case where the stub open exits non-zero and assert the previous app is retained/restored.

This was fixed in 765cf61 and is kept in 2a293e5. previous.app stays in the stage until open -n "$target" succeeds. If open fails, the script removes the new app, moves previous.app back, and reopens it. The failed-open case in MacAppVolume.test.ts covers it and asserts 1.2.3 is back, the stage is removed, and open ran twice.

Squirrel.Mac's ShipIt stages updates in the startup disk's temporary
directory, so replacing an app on another volume is a cross-volume copy
and delete. A ShipIt stopped partway leaves the app missing or
half-written. Copies run from App Translocation or a read-only disk image
download updates and fail only after quitAndInstall stops the backends.

At startup, check which volume the app bundle is on. Startup-disk
installs keep using ShipIt. App Translocation and read-only volumes turn
automatic updates off and say why. For a writable app on another volume,
unpack the update beside the app with ditto and verify it against the
running app's designated requirement before stopping the backends. Then
a detached helper swaps the bundle with two renames on that volume once
the app exits, and reopens it.

Independent changed-head review of exact PR head da248db8ad3668f10514e05bcd2ba7edd54447ac against main@67eebaca23f8f7bc46e8817434087fc9c5acf8e3 (2 ahead / 0 behind).

I re-read root AGENTS.md and docs/internals/testing.md; no nested AGENTS files apply to the reviewed updater paths. The previous delayed-remount and failed-open findings are materially addressed in this head: app-exit waiting and swap retries have separate budgets; previous.app is retained until the replacement opens and is restored on failed open; a previous.app launch starts a put-back helper. The new startup-recovery tests cover the helper path at source/fixture level.

P2 — first rename failure silently discards the downloaded update. The initial mv "$target" "$backup" return status is ignored. If that move fails while $target remains present, the following until [ -e "$target" ] || ... short-circuits immediately, so the staged 1.2.4 bundle is never installed. The helper then opens the old target and removes the entire stage. I independently reproduced the exact current shell script with a stub mv that fails only its first call: helper exit 0, old 1.2.3 remains at the target, staged 1.2.4 is deleted, stage is removed, and the old app is reopened. The current failedMoves: [1, 1] test asserts this same outcome as success (lines 140–145), so it does not protect the update from silent loss. Please handle the first rename failure explicitly (retry it safely or preserve a recoverable staged update and surface/retry the failure); add a regression where the first move fails while the target remains present and assert the update is not silently discarded.

Validation read: PR-triggered Actions run #41972293796, queried for this exact commit, completed SUCCESS; its Lint, Build and Typecheck, Test, Release Smoke and Check jobs were green. The fetched Test job log did not contain MacAppVolume.test.ts or DesktopUpdates.test.ts; the PR body reports the focused 45/45 local tests, but I did not independently observe those two files executing in Actions. The isolated shell reproduction above was executed by this reviewer.

Still NOT RUN: current SWAP_SCRIPT/PUT_BACK_SCRIPT on macOS with a real unmount/reboot, a full packaged in-app external-volume update, exFAT/HFS+ and Intel. These remain explicit host-qualification limits, not a blanket source-merge veto. No CI dispatch, source/branch write, merge, installation or host/device operation was performed by this review.

Disposition: CHANGES_REQUESTED on this exact head; author retains branch and source custody.

P2 — ignored first-rename failure silently drops the update. If mv "$target" "$backup" fails while $target still exists, the next until [ -e "$target" ] || ... condition succeeds immediately. The helper therefore skips the staged bundle, opens the old app, and reaches rm -rf "$stage", deleting the downloaded update. I reproduced this exact helper with a stub mv failing only its first call: exit 0, target remains 1.2.3, staged 1.2.4 and stage are deleted, old app reopened. The existing failedMoves: [1, 1] test asserts this as success. Please handle the initial move failure explicitly and add a regression that does not silently discard the update.

Fixed in 83e573e. SWAP_SCRIPT now runs mv "$target" "$backup" || exit 1, so a failed initial rename exits non-zero immediately without reopening the old bundle or deleting $stage. Updated the failedMoves: [1, 1] test in MacAppVolume.test.ts to assert a non-zero exit code, 1.2.3 still at the target path, stageLeft === true, and no open invocation.

Note

Written by claude-opus-5-5 on behalf of Maria

Fixed in 83e573e and ddb9f40. A failed first mv "$target" "$backup" now exits 1 and keeps the stage, so the update is not reported as installed or deleted. The helper also reopens the unchanged app on that path, so the user is not left with T3 Code closed after Restart. The failedMoves: [1, 1] case in MacAppVolume.test.ts asserts a non-zero exit, 1.2.3 at the target, the stage kept, and one open.

If the external drive sleeps or unmounts after the helper moves the app
to previous.app, both the install move and the rollback fail. The helper
then exited 0 with no app at the bundle path, and the old app sat hidden
in the stage.

The helper now retries the install move, then the rollback, for up to an
hour, on a budget separate from its wait for the app to quit. It keeps
previous.app until an app opens at the bundle path, and puts it back if
the new one will not open.

If the helper still gives up, macOS can open the app from previous.app,
because it follows a moved bundle. That copy's backends run from its own
bundle, so it does not move itself. It starts a second helper that moves
it back to the bundle path once it quits, and keeps automatic updates off
until then.

Independent changed-head review of author-owned T3 PR #31248 at exact HEAD ddb9f40a393846c0fdfdb66a52af736fb0a21303 against main@67eebaca23f8f7bc46e8817434087fc9c5acf8e3 (3 ahead / 0 behind). Scope is only the new two-file first-rename-failure delta; the earlier updater implementation was reviewed separately.

The prior P2 is addressed in this head. If mv "$target" "$backup" fails, the helper now attempts open -n "$target" and exits non-zero before entering the swap loop or reaching rm -rf "$stage". The original app remains at the bundle path, and the downloaded staged bundle is retained. The updated failedMoves: [1, 1] regression asserts nonzero exit, version 1.2.3 still at target, stage retained, and one reopen. I independently executed the exact current helper under POSIX /bin/sh with a stub mv failing its first call: exit 1, target 1.2.3 preserved, staged 1.2.4 preserved, stage retained, and the old app reopened once. The former silent-discard path was not reproduced after the change.

No new P1/P2 in this narrow delta. This COMMENT supersedes the prior CHANGES_REQUESTED finding on da248db8ad3668f10514e05bcd2ba7edd54447ac; it is not a formal APPROVED vote or landing authorization.

Exact-head qualification limit: PR Actions run #41977692092 completed SUCCESS across its completed jobs. The decoded Test job reports 277 files / 3,246 tests, but its log contains neither MacAppVolume.test.ts nor DesktopUpdates.test.ts. The PR body reports 45/45 focused local tests, but I did not independently observe those two changed test files execute in Actions. Therefore the green workflow is not proof of the updater's changed-module tests. Lane06 / the existing CI owner should obtain the normal admitted exact-head selected-module result; no rerun or admission change is requested here.

Still NOT RUN: a full packaged in-app external-volume update on macOS with a real unmount/remount or reboot, and coverage on exFAT/HFS+ and Intel. These are host acceptance limits, not a blanket source-merge veto. atoz03 retains source/branch custody; upstream maintainers retain approval; Lane01 retains protected landing.

Worker16 separate nonauthor changed-head review at exact PR HEAD 8b8e85e8047ebe025c8feff106a624572d2cde20, against current base a7f6c68fe958e7f3afab76c2bfeac647ea44e2af (4 ahead / 0 behind). The author retains the branch and all seven source paths; this is review-only.

The earlier delayed-remount, failed-open rollback, and first-rename-failure findings are materially addressed in this head. The new separate app-exit and retry budgets, retained previous.app, and PUT_BACK_SCRIPT recovery are present. I independently executed the exact current SWAP_SCRIPT under POSIX /bin/sh with the test-style stub mv failing only its second call:

  1. target → previous.app succeeds.
  2. staged → target fails.
  3. The fallback previous.app → target succeeds.

The until condition then treats the successful rollback as successful installation. The helper exits 0, reopens the old 1.2.3 bundle, and removes $stage, deleting the staged 1.2.4 update. Readback of the reproduction: 3 move calls, exit 0, target version 1.2.3, stage absent, staged version missing, one open of the old target.

P2 — staged-install failure is mistaken for successful rollback. The fallback restore at line 66 makes the loop terminate without preserving the fact that the staged move failed. This is a real second-rename failure distinct from the already-fixed first-rename and both-moves-fail cases. The current test covers failedMoves: [2, 3] (both moves fail and retry) and [1, 1] (first rename fails), but not a one-shot failure of only the staged move with a successful rollback. Add that original scenario (for example failedMoves: [2, 2]) and require the helper to report failure or retry the staged move, retain a recoverable staged update, and never treat the old app as the installed version. Also reconcile the install record: DesktopUpdates.ts writes it before the detached swap helper runs, so this path can leave the new version recorded while 1.2.3 is actually reopened.

Exact-head validation read: normal PR CI run #42165692567 is still IN_PROGRESS at review time. Its completed Lint, Build and Typecheck, Release Smoke, and selected Test job passed. I read the Test job log: MacAppVolume.test.ts 2/2 and DesktopUpdates.test.ts 43/43 executed and passed. Test Server 8 and Test Web were still running; no overall CI-green claim is made. No CI dispatch or retry.

Still NOT RUN: packaged in-app external-volume update on macOS with real unmount/remount or reboot, exFAT/HFS+, and Intel. Author-reported APFS/shell evidence is not independent physical acceptance. These remain distinct qualification gates, not a blanket source-merge veto.

Disposition: CHANGES_REQUESTED for the P2 above. No source/branch write, merge, install, deployment, host or device operation.

P2 — rollback success is mistaken for update success. If mv "$staged" "$target" fails but the fallback mv "$backup" "$target" succeeds, this until exits successfully. The helper then reopens the old bundle and removes $stage, deleting the staged update while returning exit 0. I reproduced this exact helper with a stub mv failing only call 2: target 1.2.3 restored, staged 1.2.4 deleted, stage removed, old app reopened, exit 0. Add the missing one-shot second-move failure regression (e.g. failedMoves: [2, 2]) and distinguish successful rollback from successful install; preserve/retry the staged update and ensure the prewritten install record cannot claim 1.2.4 is installed when 1.2.3 is running.

Fixed in 87fa283.

  1. Rollback vs. install in SWAP_SCRIPT: the loop condition is now until mv "$staged" "$target"; do, and a fallback if mv "$backup" "$target"; then open -n "$target"; exit 1; fi inside the body restores 1.2.3, reopens it, keeps $stage (with 1.2.4 intact at $staged), and exits 1 instead of reaching rm -rf "$stage". If both moves fail because the volume dropped out, the loop continues retrying until $retries runs out. Added the failedMoves: [2, 2] regression in MacAppVolume.test.ts asserting non-zero exit, version === "1.2.3", stagedVersion === "1.2.4", stageLeft === true, and one open.
  2. Install record: writeInstallRecord writes { fromVersion: "1.2.3", targetVersion: "1.2.4" } (DesktopUpdates.ts:706-712). On startup, readNotAppliedInstallVersion passes that record and environment.appVersion to resolveNotAppliedInstallVersion (updateMachine.ts:220-227), which checks record.fromVersion === appVersion && record.targetVersion !== appVersion. When 1.2.3 reopens after a rollback, appVersion is still "1.2.3", so the prewritten record never claims 1.2.4 is installed—it sets state.notAppliedVersion = "1.2.4" ("Update 1.2.4 did not apply").

Worker16 separate nonauthor changed-head delta review — macOS external-volume updater

Reviewed candidate: T3 PR #31248, original author atoz03, branch fix/macos-external-volume-updates, OPEN / UNMERGED at exact HEAD 87fa2837181f7571202e666a897cc90934bcc3dc → main@a7f6c68fe958e7f3afab76c2bfeac647ea44e2af (5 commits ahead / 0 behind). This is a separate nonauthor review by GPT-6 in ChatGPT; the implementer model is not stated in the PR. The temporary #1899 reviewer-family exception remains applicable, but this is not a formal APPROVED vote or landing authorization. Original author retains all seven PR paths and branch custody.

Bounded delta: one commit beyond the previous Worker16 reviewed head 8b8e85e8047ebe025c8feff106a624572d2cde20, exactly:

  • apps/desktop/src/updates/MacAppVolume.ts
  • apps/desktop/src/updates/MacAppVolume.test.ts

Previous P2 resolved in this delta. The prior helper used a compound until condition where a successful previous.app → target rollback could make the loop look successful after staged → target failed. That could return exit 0 and remove the stage, silently discarding the 1.2.4 update. The new loop retries only the staged move; if restoring previous.app succeeds, it reopens the old bundle and exits non-zero before stage cleanup. The new failedMoves: [2, 2] original-scenario regression asserts exit non-zero, 1.2.3 at the target, staged 1.2.4 retained, stage retained, and the old app reopened. The existing first-rename failure case also now asserts the staged version remains available.

I checked the adjacent integration path without claiming it as part of this delta: recoverFailedInstall removes the prewritten install record/restart marker, restores the running backends, and marks the install as failed; the startup version comparison therefore does not claim 1.2.4 was installed when 1.2.3 is still running.

Exact-head CI evidence: normal PR-event Actions #42167752420, associated with this head. I read Test job #127728551418: MacAppVolume.test.ts 2/2 and DesktopUpdates.test.ts 43/43 executed and passed; the full Test job reports 282 files / 3,296 tests passed. Lint, Build/Typecheck, Rust, Release Smoke and final Check passed. Mobile Native Static Analysis was skipped, not passed. No CI dispatch or admission change.

Findings: no new P1/P2 demonstrated in this two-file delta. Earlier delayed-remount and failed-open recovery corrections were already present at the prior reviewed head and are not being re-reviewed here.

Remaining gates: full packaged in-app macOS external-volume update with real unmount/remount or reboot, exFAT/HFS+ and Intel acceptance remain NOT RUN. These are not represented as source-level failures or a blanket source-merge veto. Upstream maintainer approval and Lane01's protected landing decision remain outside Worker16 custody.

Disposition: COMMENTED — NOT APPROVED. No source write, branch update, merge, install, deployment, host or device operation.

Hi @maria-rcks @juliusmarminge @Yash-Singh1 — all review findings from @Wladefant and CodeRabbit are resolved as of 87fa283718 (0 P1/P2 findings remaining) and all 22 CI checks are green.

To resolve the overlap with #31261 on #31244: #31261 only disables updates for read-only volumes (EROFS) and leaves writable external-drive installs unchanged, whereas this PR (#31248) covers both read-only/App Translocation volumes and same-volume staging + atomic rename swap for writable external drives. Could a maintainer take a look when you have a moment so this can land? Thanks!
