fix(acp): run registry compaction and preserve its native outcome - #19572
ACP registry agents could advertise /compact, but starting it failed before session/prompt because the adapter exposed no compaction operation. Devin also acknowledges the prompt before reporting native compaction completion through its private extension.
Change
Forward /compact through the registry adapter and preserve native outcomes and summaries. Devin's compact run waits for both its prompt response and terminal compaction notification, with cleanup for failure, cancellation, interruption, and transport loss. Standard unfinished compaction retains usage and settles as interrupted; unsupported commands retain the agent's reply without a false success marker. Preserve Grok's marker behavior and main's disabled Antigravity compaction and existing shared labels.
Blacksmith vp run check:changed passed formatting, lint, both knip passes, generated GraphQL checks, all 13 affected/dependent typechecks, and 130 tests. ACP registry and Grok orchestrator replay suites passed. Nine Devin regressions cover both start/response orderings, terminal-before-response, native failure/cancellation, prompt error/cancellation, interruption with a late terminal, and transport loss, asserting native summary and terminal item timestamps.
A bare /compact (or Compact context) on an ACP registry agent failed at
turn start because the registry flavor never opted into compaction, so the
orchestrator found no compactThread and session/prompt was never sent.
ACP flavors now declare how compaction is reported. Grok and Antigravity
keep "marker": they compact silently, so T3 marks a completed /compact run.
The registry uses "native": /compact reaches the agent as a plain
session/prompt, and only the agent's own compaction_update counts. An
agent without the command just replies, with no false "Context compacted"
row. A native compaction row also suppresses the marker, so it never
duplicates.
A completed turn no longer promotes an unfinished native compaction row
to completed. It settles as interrupted and keeps the context usage, so
only the agent's own completed report clears the context meter.

The shared work-log label said "Context compacted" for every status other
than running, so mobile feed rows and web work-log entries showed success
for an interrupted, cancelled or failed compaction. The label now follows
the web timeline divider: failed reads as failed, interrupted and
cancelled read as stopped, pending/running/waiting read as compacting,
and only completed compaction shows the token counts.

Walkthrough
ACP adapter flavors now declare marker, native, or native-async compaction. The adapter handles Devin’s asynchronous compaction notifications and lifecycle outcomes. Adapter tests and registry replay fixtures cover completed, unsupported, unfinished, failed, cancelled, and interrupted compaction.

Summary
Compaction modes and Devin notifications packages/provider-acp/src/server/adapter.ts, packages/provider-acp-registry/src/server/...
The ACP adapter defines compaction modes and a reporting callback. Devin registers its compaction notification extension, and the registry adapter selects native-async mode for Devin.
The adapter projects compaction updates, keeps eligible turns active while compaction runs, and finalizes compaction tools according to their status. Runtime termination during compaction fails the active turn.

ACP provider flavors use the new compaction modes. Replay instruction handling leaves slash-command prompts unchanged. Tests cover marker and native behavior when /compact produces no compaction update.

Security review details
Security Blast Radius
inferred — The newly enabled action operates within the selected provider session and its existing configured authority, rather than a separate compaction-only privilege boundary. The inspected change preserves the turn's runtime policy and identity; it does not establish how every external provider implements compaction internally.
Trust Boundaries and Controls
observed — The existing execution path recognizes an attachment-free /compact request and passes its runtime policy and run identity to compactThread. That operation delegates to the same serialized start path as ordinary turns, including its active-turn and session-configuration checks.
Resilience and Maintainability Implications
observed — Completion and direct interruption have explicit open-item cleanup. Failed and cancelled turns lack the corresponding cleanup branch in finalizeTurn, and prompt errors can reach failed finalization directly. This gap predates the PR; explicit native failed updates provide counterevidence but do not prove settlement after every transport failure. It remains a lifecycle limitation, not a verified security finding.

Validated this PR against real Devin and rebased its core change onto current main. It fixes the dispatch blocker, but current Devin's completion/status path is still missing. No competing PR opened.
Baseline: stock T3 Code 0.1.3 + ACP Registry-managed Devin 3000.11.228 fails bare /compact before session/prompt, with This provider does not support context compaction. This reproduces #16663 in a fresh isolated profile/workspace.
With this PR's core patch rebased onto 9e09926d9782, the same registry-managed Devin receives exactly:
However, the live protocol differs from the standard compaction_update replay:
20:09:47.327591 -> session/prompt, text=/compact
20:09:47.328… <- response, stopReason=end_turn
20:09:47.328128 <- _cognition.ai/compaction {status:"started", sessionId:"<fixture>"}
20:09:47.343 T3 run persisted as completed
20:09:55.946733 <- _cognition.ai/compaction {status:"completed", sessionId:"<fixture>", summary:"<native summary>"}
The native terminal notification included a nonempty summary. After it arrived, the isolated T3 database still contained zero compaction turn items. Thus native compaction ran, but this patch does not yet preserve Devin's live status/summary in T3. A replay using this private extension and the response-before-completion ordering would cover the missing case. Please keep the compact run attached until the matching terminal notification, including failure/cancel/transport cleanup, rather than treating end_turn alone as proof that compaction finished. No context-fidelity or token-reduction claim is made from this check.
Preserved your original core commit/authorship while resolving current-main conflicts, including factory-droid forms, custom-model settings, Grok prompt handling and foreground-tool terminalization.
Converted the remaining instruction-compaction test harness from the old boolean to compaction: "marker".
Updated replay instruction materialization to leave native slash commands untouched, matching current production behavior. Without that adaptation, the new fixtures fail with an ACP frame mismatch caused by appended runtime instructions.
Your work-log label changes are already present on current main, so the rebased branch does not reintroduce web/mobile presentation edits.
Validation of that branch:
pnpm exec vp run check:changed upstream/main passed: formatting, lint, both knip passes, generated GraphQL checks, all 13 affected/dependent typechecks, and 76 tests in two neighboring suites.
Full ACP registry and Grok replay suites passed: 34 tests, including completed, unsupported and unfinished standard-ACP compaction scenarios.
Live checks used synthetic data in an isolated home. The Devin executable and installed T3/Harbordex profiles were not modified. The final protocol capture used a task-only transparent stdio wrapper around the registry-managed 3000.11.228 binary.
Browser screenshot capture timed out (Preview automation snapshot timed out after 15000ms); the evidence above comes from actual native protocol frames and persisted state, not a claimed screenshot.

Original compaction implementation/authorship is retained from this PR.
The replays cover standard compaction_update, but the live Devin verification comment documents response-before-private-completion ordering and zero persisted compaction items after native completion; the PR also changes shared web/mobile compaction labels without before/after captures.
Add a regression using the captured Devin extension and response/completion ordering, verify that native status and summary persist through completion and interruption, and supply before/after captures of the shared labels before requesting reconsideration; #16663 already establishes approval for forwarding compact.
merged current main without rebasing at 784d9729fa1fd4ad3ac87abb0c27ef12cdec6b4d. resolved the shared adapter conflict while preserving main's kiro native compact request, capability exposure, and completion marker, alongside this pr's native registry outcomes. no other implementation changes.
blacksmith vp run check:changed github/main passed format, lint, both knip passes, graphql checks, 14 affected typechecks, and 142 tests. the explicit acp, registry, kiro, and grok adapter pass passed all 158 tests. two independent read-only reviewers approved this head. github reports no conflicts; new ci is pending.
fresh live provider/client verification was not repeated for this merge. the separate live registry codex evidence below remains from the previous head; devin's private async protocol remains regression-verified rather than live-verified.
Verified the registry compaction path on head 8a6a72685f1cbf646a39b838a1f4eb95f9576580 in Linux Chrome, using repository Playwright, the running dev web/server, ACP Registry Codex 2.5.0, and real gpt-6.1-sol turns through the local provider proxy. No mocks or replay provider were used for these live checks.
On github/main (575579d68a), a normal registry Codex turn returned the requested token. Bare /compact then failed with server cause This provider does not support context compaction. No compaction item persisted.
On the exact PR head, the same thread completed /compact twice. Each native compaction persisted once with status: completed and start/end timestamps, and the client displayed Context compacted. Exact token recall passed after both compactions. The completed item remained visible after reload.
Stopping another compaction settled the thread as stopped, retained the native failed compaction outcome without a false success label, and allowed a subsequent real turn to recall the token.
Blacksmith ran the existing ACP registry and shared ACP adapter suites: 118 tests passed across 2 files. The PR's 33 reported CI checks are green. No source edits or pushes were needed.
The old main failure remains visible above the successful PR compaction in the after capture and recording because this is the same isolated task-created conversation.
Devin's private asynchronous compaction notifications and native summaries remain unverified live. I installed registry-managed Devin 3000.11.234 through the app, but its real prompt failed with Please log in to use Devin. Use /login to authenticate again. The passing regression suite covers that protocol path; this live Codex check does not prove it.
Native iOS/Android, the Electron shell, macOS/Windows, Grok, other registry agents, and relay/tunnel connections were not exercised. No token-reduction or general context-fidelity claim is made from recalling one token.

Bound the native-async compaction wait.
When a successful prompt leaves context.compactionStatus === "running", the adapter returns without finalizing the turn. If the provider never sends a terminal _cognition.ai/compaction notification, the turn can remain active and block the next turn with previous_turn_active.
Add a bounded wait for this state. When it expires and the turn is still unfinalized with compaction status running, call finalizeTurn with a failed status. Its existing interruption handling will preserve an interrupted outcome when applicable. Add a regression for a successful end_turn prompt without a terminal compaction notification.
