What

Adds an opt-in ota build environment for Wi-Fi updates of firmware and LittleFS. The default build keeps upstream's flash layout: one app slot, coredump, 1.81 MB LittleFS.

pio run -e ota -t upload # once, over USB, to switch layouts
export TINY_ENGINEER_URL=http://192.168.x.x # default: tiny-engineer.local
export TINY_ENGINEER_TOKEN=... # only if access_token is set
pio run -e ota -t ota # firmware
pio run -e ota -t otafs # LittleFS

The two variables are the ones the agent integrations already read.

  • Flash layout: partitions_ota.csv has two 1.5 MB app slots and 960 KB of LittleFS, with no coredump partition. The firmware is 1.40 MB (89.0% of a slot). partitions.csv is untouched.
  • Audio: both environments play at 22.05 kHz (SAMPLE_RATE = 22050), so they share one LittleFS image. Source WAVs in assets/ and mods/ stay 44.1 kHz mono 16-bit. The asset pack halves every clip, stock and custom_audio_mod overlay alike, with a 31-tap halfband FIR in pure Python (flat to 9 kHz, -23 dB at 13 kHz). Stock assets pack to 0.70 MB and the halloween overlay to 0.86 MB. Both fit the OTA LittleFS limit (960 KB minus 64 KB headroom). .cue timings are in ms, so they still match.
  • Opt-in code: src/network/ota.cpp only compiles with TE_OTA. Without it startOta() / pollOta() are inline no-ops, and the default build does not override verifyRollbackLater. The ota / otafs targets exist only in the ota env.
  • Listener: ArduinoOTA runs on port 3232 while the robot is on home Wi-Fi. It is off in setup AP mode. The OLED shows upload progress.
  • Auth: when access_token is set, it is also the OTA password. A token change applies to OTA without a reboot.
  • Rollback: new firmware stays pending until it connects to Wi-Fi and starts the OTA listener. If it never gets that far, the bootloader boots the previous slot on the next reset or power cycle.
  • Failed filesystem upload: the robot reboots, so LittleFS is never left unmounted.
  • Switching layouts: the partition table cannot change over the air, so moving to or from the ota env needs one USB upload (app and filesystem together). NVS stays at the same offset, so settings and calibration survive.

Docs: the OTA section in docs/flash.md covers the -e ota usage and what it gives up compared with the default build. The firmware rate is 22050 in docs/hardware/ and the assets/ and mod READMEs say the build downsamples. The AGENTS.md flash rule now lists the -e ota targets.

Checks

  • Title is type(scope): summary
  • Breaking HTTP / pins / NVS / servo defaults / hook CLI called out as type!: plus a BREAKING CHANGE: footer (none of these change)
  • Firmware: pio run, pio run -e ota, pio run -e expression-demo and pio test -e native pass. python3 scripts/test_audio_pack.py passes.
  • Packages: N/A
  • HTTP: N/A, no routes changed
  • Settings: no raw access_token in logs
  • CAD: N/A
  • Pins: include/pins.h (SAMPLE_RATE) + docs/hardware/ together
  • Servo ranges: N/A
  • Hardware tested: robot, on the earlier single-env version of this branch. Tested: the USB flash with the OTA partitions; -t ota and -t otafs over Wi-Fi; rollback (a build without OTA, after a reset, booted back into the previous slot). Not tested on hardware: the -e ota restructure, audio at 22.05 kHz in either build (no speaker attached) and OTA with a password.
  • No .env, tokens, or Wi-Fi passwords in logs or screenshots

Mechazawa and others added 2 commits October 3, 2026 22:29
Resample the WAV clips from 44.1 kHz to 22.05 kHz to halve their LittleFS
footprint (1.39 MB to 0.70 MB), freeing flash for a second firmware slot.

Co-Authored-By: Claude Opus 5.5 (1M context) <noreply@anthropic.com>
Split the app partition into two 1.5 MB OTA slots and run an ArduinoOTA
listener while connected to home Wi-Fi. `pio run -t ota` and
`pio run -t otafs` upload firmware and LittleFS using TINY_ENGINEER_URL and
TINY_ENGINEER_TOKEN. A set access_token doubles as the OTA password.

New firmware stays pending until it connects to Wi-Fi and starts the OTA
listener; otherwise the bootloader rolls back to the previous slot on the
next reset. The partition table change needs one USB flash.

📝 Walkthrough

Walkthrough

The changes add OTA build and upload targets, device-side OTA handling, and OTA setup and recovery instructions. The audio packer converts 44100 Hz source WAVs to 22050 Hz, and WAV streaming validates headers against the firmware sample rate.

Changes

OTA Updates

Layer / File(s) Summary
OTA environment and upload targets
platformio.ini, scripts/ota.py, scripts/copy_assets.py, scripts/upload_fs_after_upload.py
The ota environment selects an OTA partition table and registers firmware and filesystem upload targets. The targets accept a configured host and optional token. The filesystem target builds its image before upload. Partition-size calculation uses the configured partition table, and the post-upload script passes the active PlatformIO environment.
Device OTA lifecycle
src/network/ota.h, src/network/ota.cpp, src/main.cpp, docs/flash.md, AGENTS.md
The device starts OTA when Wi-Fi is connected and polls for updates in the main loop. OTA callbacks manage playback, filesystem mounting, progress, and errors. The flash guide documents setup and recovery. The flashing warning names filesystem and OTA upload targets.

Audio Rate and WAV Handling

Layer / File(s) Summary
Audio rate and packaging
include/pins.h, scripts/audio_pack.py, scripts/test_audio_pack.py, assets/README.md, docs/api.md, docs/hardware/*, docs/hardware-for-software-engineers/*, mods/README.md, mods/halloween/assets/README.md
The packer validates 44100 Hz source WAVs and resamples them to 22050 Hz. Tests check packed frame counts, sample rates, and packing with the OTA partition size. Audio documentation now states the packed and playback rates.
WAV header validation
src/audio/wav_header.h, src/audio/wav_stream.cpp, test/test_wav_header/test_wav_header.cpp
The WAV header reader validates RIFF/WAVE structure, PCM format, channel count, bit depth, and sample rate. WAV streaming uses the reader and logs specific validation results. Tests cover valid headers and multiple invalid or truncated inputs.

Priority: ⬇️ Low

Estimated code review effort: 4 (Complex) | ~45 minutes

Change: Feature

Suggested reviewers: jamro

Merge Risk: 🔵 Low · up to c8616

OTA uploads may remain unavailable after Wi-Fi provisioning until another startup, and a malformed audio file may be parsed incorrectly. These bounded issues warrant fixes or owner acceptance before merging.

Security Architecture Review

Security architecture risk: 🟠 High · up to c8616

The optional Wi-Fi update build allows device-software replacement without requiring a credential when the access token is unset. This creates significant takeover risk for devices reachable on the network, although ordinary builds and setup mode are unaffected. Recovery and rollback behavior also remain partly unverified.

Retained concerns

  • High · security · inferred: The new listener starts without requiring an access token and omits password configuration when it is empty, the existing default. This extends unauthenticated network authority from HTTP operations to firmware and filesystem update submissions, creating a device-takeover path for a host able to reach an OTA-enabled robot. Opt-in compilation and exclusion from setup AP mode limit exposure but do not authenticate reachable station-mode clients.
  • Medium · reliability · inferred: Listener creation is tied to setup-time connectivity rather than the Wi-Fi lifecycle. Successful provisioning later connects the station and stops the AP, but leaves the OTA instance absent; polling cannot create it. Remote repair remains unavailable until another boot, and pending-image confirmation cannot occur through this transition. If the claimed bootloader rollback behavior is enabled, a subsequent reset can revert the image despite restored connectivity.
Security review details

Security Blast Radius

  • inferred — The independently attackable scope is each network-reachable robot running the OTA build. Firmware replacement threatens device execution and hardware-control policy; filesystem replacement threatens its assets. No Internet exposure, tenant boundary, cloud privilege, or fleet-wide authorization was established.

Security Findings and Attack Paths

  • inferred — A reachable network peer can target the new OTA update authority without a device password when access_token is empty. This is an introduced authority expansion, not a claim that optional HTTP authentication originated in this PR. Independent cryptographic image-verification guarantees remain unknown.

Trust Boundaries and Controls

  • observed — Controls include opt-in compilation, setup-time station-connectivity admission, conditional password configuration, and listener reconstruction after token rotation. These constrain exposure and stale credentials but do not require credentials before entering the update-capable state.

Resilience and Maintainability Implications

  • inferred — The provisioning-to-station transition leaves remote repair and pending-image confirmation disconnected from restored connectivity. Recovery depends on another boot, while actual rollback and interruption behavior depend on external framework and bootloader contracts not established here.

Hardening Proposals

  • proposed — Require an explicit credential or physically authorized update session before enabling OTA writes. Consider separate update authority so ordinary API-token holders do not automatically receive firmware-replacement privileges, and make credential clearing disable the update listener.
  • proposed — Connect listener creation and confirmation to successful runtime Wi-Fi transitions, and validate the actual bootloader and framework contract across interrupted transfers, power loss, repeated uploads, and filesystem recovery before relying on automatic rollback.

The default build keeps the single app slot, coredump partition, 1.81 MB
LittleFS and 44100 Hz audio. `pio run -e ota` builds with TE_OTA, two
1.5 MB OTA slots in partitions_ota.csv, a 960 KB LittleFS, and registers
the ota/otafs targets.

Source WAVs stay 44100 Hz. With custom_audio_rate = 22050 the asset pack
halves each clip through a 31-tap halfband FIR so the stock set and the
halloween overlay fit the smaller filesystem. The pack size check reads
the environment's board_build.partitions.

SAMPLE_RATE is 22050 for both the default and the ota environment, so
both play the same LittleFS image. Source WAVs in assets/ and mods/ stay
44100 Hz mono 16-bit; the asset pack always halves them, and now also
rejects a stock WAV in any other format.

Thanks for this. OTA is a great addition.

Hardware follow-up on the two items marked untested:

  • Audio at 22.05 kHz: played on a robot with a speaker attached. Clips sound correct.
  • OTA with a password: with access_token set, TINY_ENGINEER_TOKEN authenticates and the update completes.

The post-upload filesystem step ran buildfs and uploadfs without -e, so
`pio run -e ota -t upload` wrote the default environment's image at its
spiffs offset, which lies inside the ota app1 slot.

wav_stream skipped straight to the data chunk and ignored fmt, so a clip
at another sample rate played at the wrong speed. The header is now
checked before playback: PCM, mono, 16-bit, SAMPLE_RATE, with fmt ahead
of data. Odd-sized chunks are skipped with their RIFF pad byte. A rejected
clip is closed and logged without writing to I2S.

🟡 Minor · Start OTA when provisioning connects to Wi-Fi. · main.cpp:160-163

🩺 Stability & Availability | 🟡 Minor | ⚡ Quick win

Start OTA when provisioning connects to Wi-Fi.

If the device boots without working saved Wi-Fi credentials, runWifiSetup() starts the provisioning AP and setup() skips startOta(). When the settings request later connects the device to Wi-Fi, no code starts OTA. pollOta() returns while g_ota is null, so OTA uploads remain unavailable for that session. A pending firmware image also stays unconfirmed and can roll back on reset. Start OTA when the provisioning flow establishes the connection.

Merging. Thanks for the contribution. OTA is a solid addition, and the follow-ups landed quickly.

Leaving the skip() wrap as-is. It needs a chunk size near 4 GB, and these files live in a LittleFS image of at most about 1.81 MB.
