feat(desktop): read harness transcripts for session hand-offs - #1079
Re-sliced on 2026-10-26 after the desktop stack was re-split. This PR now targets main and contains only the transcript reader and the origin field, which depend on nothing in the stack. The launch and receipt changes moved to #1146, stacked on #1112.
What
Groundwork for continuing a coding session in another harness (Claude Code ⇄ Codex) from the desktop and terminal apps. Nothing in the apps changes yet.
A transcripts library module. It lists the sessions whose transcripts Claude Code (projects/<slug>/<id>.jsonl) and Codex (sessions/…/rollout-*.jsonl) keep, describes a session from a bounded head window, and extracts a bounded excerpt from a tail window: the goal, the recent turns, files touched, commands, the last error, and any compaction summary. render writes the excerpt as Markdown of at most 32 KiB. Tool outputs other than the last error never appear in it. Compressed rollouts are skipped and counted rather than failing a listing.
history::Entry reads the routing log's origin field, so one session can later be split by harness.
Why
A developer who moves a task from Claude Code to Codex re-explains the goal, the files touched, and what was tried. The next change adds a Continue in … action that writes a bounded text hand-off from the source session's transcript and launches the destination harness in the same worktree; the destination model summarizes the hand-off under its own login, so Switchyard makes no model call and handles no credential.
Replaying a transcript into the other harness is not viable: the tools, system prompts, and signed reasoning differ, and both APIs reject unpaired tool calls. The reader therefore extracts text only.
Notes for reviewers
Start with transcripts.rs: describe_records, Collector::claude and Collector::codex, then render.
Reads are bounded to a 256 KiB head window and a 2 MiB tail window, with per-part caps (8 turns of 2 KiB, 8 KiB compaction summary, 50 files, 20 commands, 40 error lines) and a final 32 KiB cap at a character boundary. A Fingerprint of length and mtime lets a later preview detect that the session continued.
The tests write synthetic JSONL fixtures. They cover Claude records whose first lines carry no cwd, assistant records split across one message.id, compaction summaries, sidechain/meta/attachment records, subagent directories beside a transcript, colliding project slugs, Codex rollouts with session_meta not on line 1, apply_patch and exec_command, compacted history, malformed lines, compressed decoys, and a ~5 MB transcript that checks the windows. Sentinel strings in tool bodies, attachments, sidechains, and reasoning must not reach the rendered hand-off.
Review nits from the first round are addressed: the unused calls insert in the Codex collector is gone; whether the windows cover the file is now derived from line boundaries, so a record straddling the gap between them counts as cut; the commit abbreviation cuts at a character boundary; a compaction boundary that drops turns marks the excerpt as cut; Codex answers are de-duplicated by content, so either record order works; truncate stays within tiny caps; Claude's branch and start time no longer depend on the record that first carries cwd. The module also no longer uses the uuid crate, which this crate on main does not depend on; the Codex thread ID shape is checked directly.
Evidence
On Linux with Rust 1.99: cargo fmt --check, cargo clippy --all-targets -p switchyard-desktop -- -D warnings, and cargo test -p switchyard-desktop (13 library tests and the integration tests) pass.
Browse Claude Code and Codex sessions, view session details, and create concise Markdown hand-offs with recent conversation, touched files, commands, and other key context.
Transcript excerpts are limited in size, with truncation indicated when content is omitted.
Improvements
Session history now preserves the optional request origin when available.

Summary
This PR adds the groundwork for handing a coding session from one harness to another (Claude Code ⇄ Codex). It introduces a transcripts library module that lists and describes harness transcripts and renders a bounded Markdown hand-off from a head window plus a tail window; splits sessions::launch into create_worktree + open_harness; records relative_directory and a launches list (with Claude's --session-id UUID) in each session receipt; adds origin to history::Entry; and swaps chunks_exact(2) for as_chunks::<2>() in tui.rs.
I read all six changed files and ran the crate's tests: cargo test -p switchyard-desktop --lib (12 passed) and cargo test -p switchyard-desktop --bin switchyard-desktop (69 passed). The description's behavioural claims check out against the code: head/tail windows are 256 KiB / 2 MiB, per-part caps match the Limits::default() values, render caps at 32 KiB at a character boundary, tool outputs other than the last error are excluded (verified by the sentinel tests), compressed rollouts are skipped and counted, and the receipt change is additive with the existing launch fixture still passing. The findings below are all edge-case nits; the core logic is sound and well tested.

Questions for the author
The PR notes that claude --session-id combined with --settings/--model in interactive mode is "not verified here" (needs a macOS run). If a current Claude Code build rejects the flag, is there a fallback path, or would the launch simply fail?
files (50), commands (20), and last_error (40 lines) are count-capped but not byte-capped per item; only render enforces the 32 KiB total. The returned Excerpt (which the future "Continue in …" action will consume) can therefore hold a single multi-KiB command or error line. Is that acceptable, or should per-item byte caps be added to keep the Excerpt itself bounded?

crates/switchyard-desktop/src/transcripts.rs:794-796 — nit: dead code. Collector::codex inserts call_id → command into self.calls, but calls is only ever read in Collector::claude (line 695, for tool-result error context). The Codex error path (exec_command_end, line 765-771) reads payload["command"] directly, so the map entry is never consumed. Remove the insert (and the now-unused calls usage in the Codex arm) or document why it exists.
The reason will be displayed to describe this comment to others. Learn more.
crates/switchyard-desktop/src/transcripts.rs:439-443 — nit: the truncated flag can be false while a record is silently dropped. When the file size is exactly head_bytes + tail_bytes and a JSONL record straddles that boundary, read_head drops the trailing partial line (records(.., complete_only=true)) and read_tail drains the leading partial line, so the record is lost from both windows while windows_cover_file (line 439) is true and truncated stays false. This is a judgement call on a rare edge case, but the flag's contract ("True when a limit dropped text") is violated; consider deriving windows_cover_file from parsed record counts or marking this case truncated.
The reason will be displayed to describe this comment to others. Learn more.
crates/switchyard-desktop/src/transcripts.rs:482 — nit: &commit[..commit.len().min(12)] slices at a byte offset and will panic if session.commit is ever a non-ASCII string (byte 12 not on a char boundary). Git commit hashes are ASCII hex in practice, so this is theoretical, but the module already has truncate for char-boundary-safe cutting and the module otherwise defends against malformed input; use truncate(commit, 12).0 instead.
The reason will be displayed to describe this comment to others. Learn more.
crates/switchyard-desktop/src/transcripts.rs:673-675 — nit: systemcompact_boundary clears self.turns without setting truncated. In the normal flow the following isCompactSummary record calls compaction, which replaces the turns with the summary, so nothing is lost; but if that summary record is absent from the tail window (or is not a string/text-block form), the earlier turns are dropped with no summary and no truncated marker. Very edge-case, but consider setting truncated = true here for symmetry with the other drop paths.
The reason will be displayed to describe this comment to others. Learn more.
crates/switchyard-desktop/src/sessions.rs:366-422 — confirmed, no issue: the launch → create_worktree/open_harness split preserves the prior behaviour. PendingSession cleanup still fires on any failure because pending.opened is only set after open_harness returns Ok, and the receipt is written into private (removed by the drop handler on failure). The top-level tool/route/account_directory still mirror the single launch, and account is resolved with the same fallback as before.
The reason will be displayed to describe this comment to others. Learn more.
crates/switchyard-desktop/src/history.rs:22-24 — confirmed, no issue: origin is additive with #[serde(default)], and no struct-literal construction of Entry exists in the crate, so nothing else needs updating. The test now asserts both the present and absent cases.
The reason will be displayed to describe this comment to others. Learn more.
crates/switchyard-desktop/src/tui.rs:763-765 — confirmed, no issue: as_chunks::<2>() on Vec<(Cow<'static, str>, String)> is equivalent to the old chunks_exact(2) (the .0 yields &[[T; 2]]), and the binary test suite compiles and passes with it.

Summary
This PR adds a transcripts library module that lists, describes, and extracts bounded text-only
hand-off excerpts from Claude Code (projects/<slug>/<id>.jsonl) and Codex
(sessions/…/rollout-*.jsonl) transcripts; splits sessions::launch into create_worktree and open_harness; records relative_directory, a launches list, and a Claude --session-id UUID
in the session receipt; and reads the routing log's origin field in history::Entry. A second
commit replaces chunks_exact(2) with as_chunks::<2>() in tui.rs.
I verified the claims in the description against the code:
Bounds match the description: 256 KiB head / 2 MiB tail windows, 8 turns × 2 KiB, 8 KiB
compaction summary, 50 files, 20 commands, 40 error lines, and a 32 KiB render cap at a
character boundary (transcripts.rs:59-74, transcripts.rs:556-568). The cap math is correct: text[..max_bytes - MARKER.len()] + MARKER stays within max_bytes.
Tool outputs other than the last error never reach the hand-off: Claude tool_result blocks
are only read when is_error == true (transcripts.rs:692-702), Codex function_call_output is
never read, reasoning/attachment/sidechain/meta records are excluded, and the sentinel tests
(transcripts.rs:1125-1138, 1310-1321) prove it.
locate validates the session ID charset before joining paths (transcripts.rs:191-198), so ../etc/passwd cannot escape; the test covers it (transcripts.rs:1214).
Compressed rollouts are rejected by the leading-byte check in read_head and counted as skipped in listings (transcripts.rs:948-955, 1331-1354).
The receipt change is additive: top-level tool/route/settings_directory/account_directory
remain, launches and relative_directory are new, and the only receipt consumer
(controller.rs:179-181) passes the JSON through by name, so both apps read receipts as before.
claude_session_id (sessions.rs:266-269) relabels v7 bytes as v4 via uuid::Builder::from_random_bytes; v7 is already an enabled feature (root Cargo.toml:65) and
the test asserts the parsed version is 4 (sessions.rs:950-955).
The --session-id flag is appended on both the Unix shell-script path and the Windows branch
(sessions.rs:464-472, 494), and history::Entry.origin matches the origin field the routing
log writes (crates/switchyard-server/src/routing_log.rs:71,126).
The as_chunks commit is justified: I reproduced that clippy 1.99's new warn-by-default chunks_exact_to_as_chunks lint rejects chunks_exact(2) under -D warnings and suggests
exactly the replacement used here; behavior (silent drop of a trailing odd element) is unchanged.
On Linux with Rust 1.99.0: cargo fmt --check -p switchyard-desktop, cargo clippy --all-targets -p switchyard-desktop -- -D warnings, and cargo test -p switchyard-desktop all pass (12 lib, 69 bin, 5+6 integration tests — matching
the description).
Findings
4 findings are posted inline on the diff.
crates/switchyard-desktop/src/transcripts.rs:327-331 — nit — For Claude, branch and started
are only taken from the same record that first supplies cwd. If the first user/assistant
records carry gitBranch/timestamp but no cwd (the description says first lines without cwd are handled — cwd itself is, via a later record), the branch and start time from those
earlier records are silently dropped. Real Claude records carry all three together, so this is
cosmetic; setting each field independently under its own is_none() guard would close the gap.
Everything else I checked held up: the launch split preserves the old ordering (receipt written
before open_harness, PendingSession cleanup on failure at sessions.rs:20-34), the receipt
fields and test assertions match (sessions.rs:387-400, 715-724, 936-966), history::Entry.origin
round-trips (history.rs:22-25), and the render output stays within the 32 KiB cap in the long
(≈5 MB) transcript test (transcripts.rs:1356-1406).
Questions for the author
In a real Codex rollout, does the response_item assistant message record precede or follow
its event_msg/agent_message record? (See the first finding — the de-dup logic assumes
event-first.)
Has claude --session-id <uuid> --settings … --model … been smoke-tested on any platform yet,
or is that still pending the macOS run noted in the description?
For Codex sessions compacted into a new rollout (history_base note at transcripts.rs:428-438),
is the older rollout file discoverable from the new one (e.g., via the history_base value),
so the follow-up UI could link or read it, rather than only noting its existence?
The reason will be displayed to describe this comment to others. Learn more.
crates/switchyard-desktop/src/transcripts.rs:806 — minor — The Codex answer de-duplication
gates response_item assistant messages on saw_agent_message, which is only set when an event_msg/agent_message record has already been processed. If a real Codex rollout persists
the response_item assistant message before its agent_message event (the fixture at
transcripts.rs:1249-1251 only tests the event-first order), the same text is collected twice:
once from the response item, then again from the event (appended with a newline by answer,
transcripts.rs:611-625). This is a judgement call — I could not verify the on-disk ordering of
real rollouts from this checkout. Suggested fix: confirm the ordering against a real ~/.codex/sessions rollout; if response items come first, key de-duplication on content (skip
a response_item text identical to the last appended answer) rather than on event order.

crates/switchyard-desktop/src/transcripts.rs:918 — nit — truncate with max_bytes < 3
returns just "…", which is 3 bytes and exceeds max_bytes. Unreachable with the current Limits (all byte limits are ≥ 2048), but if truncate is ever reused with a tiny cap the
guarantee breaks; an end == 0 early return of String::new() would make it total.
let receipt = serde_json::json!({"id":id,"tool":tool,"route":model,"repository":repository,"revision":preview(&worktree)?["revision"],"worktree":worktree,"branch":id,"created_at":chrono::Utc::now().to_rfc3339(),"settings_directory":private,"account_directory":account});
let native_session_id = (tool == Harness::Claude).then(claude_session_id);
The reason will be displayed to describe this comment to others. Learn more.
crates/switchyard-desktop/src/sessions.rs:375 — minor (verification gap, already disclosed by
the author) — Claude launches now pass --session-id together with --settings and --model,
and the description notes this combination has not been verified against a current Claude Code
build in interactive mode. If a current build rejects or repurposes the flag, every Claude
launch regresses, so this should be smoke-tested on macOS before the stacked "Continue in …"
change lands. No code change requested here; flagging so the follow-up doesn't ship on the
assumption.

feat(desktop): read harness transcripts for session hand-offs
Oct 26, 2026
The desktop crate adds a public module for discovering Claude Code and Codex transcripts, extracting bounded excerpts, and rendering Markdown hand-offs. History entries also gain an optional origin field.
Changes
Harness transcript reading
Layer / File(s)
Summary
Transcript discovery and session lookup crates/switchyard-desktop/src/lib.rs, crates/switchyard-desktop/src/transcripts.rs
The crate exposes the transcripts module. It discovers Claude Code and Codex sessions, validates session IDs, and reads session metadata. Tests cover listing and lookup behavior.
Bounded transcript extraction and rendering crates/switchyard-desktop/src/transcripts.rs
Transcript reads use bounded head and tail windows. Extraction collects selected prompts, answers, files, commands, errors, and summaries. Markdown rendering applies size limits and reports truncation. Tests cover both harness formats, excluded content, and read and rendering limits.
History entry origin
Layer / File(s)
Summary
Optional origin in history entries crates/switchyard-desktop/src/history.rs
Entry adds a defaulted optional origin field. Tests verify deserialization with and without the field.
Codex sessions whose metadata line is not in the listing window can show a long rollout name as their ID and cannot be looked up by that ID. This is a narrow, low-impact edge case, and nothing in the apps uses the new module yet. A small fix to the ID extraction is worth making before or soon after merge.

Explanation
The title "feat(desktop): read harness transcripts for session hand-offs" matches the main change. The PR adds a new public transcripts module that lists and reads Claude Code and Codex session transcripts and renders Markdown hand-offs. The title also fits the stated purpose of groundwork for continuing a session in another harness. The title omits the smaller change that reads the routing log origin field into history::Entry, which is a secondary aspect and does not need to appear in the title.

Minor · Functional Correctness · Quick win
Fix the Codex native ID fallback: rsplit('-') never yields a UUID.
A UUID contains four hyphens. For the stem rollout-2026-10-20T10-00-00-019a6c2e-1111-7222-8333-444455556666, stem.rsplit('-').next() returns 444455556666. looks_like_uuid rejects that value because it is 12 bytes, not 36. The fallback is therefore always the full stem, and the thread ID is never used. This contradicts the comment on Line 372.
The fallback applies when no complete session_meta record is in the head window. One case is a session_meta line longer than LIST_HEAD_BYTES: records(.., complete_only=true) drops it as a partial line. Two consequences follow:
list reports native_id as rollout-…-<uuid>, and render prints that value as the session ID.
locate(Kind::Codex, dir, &session.native_id) fails. The value passes the ID validation, but the suffix -rollout-….jsonl never matches a path that ends in /rollout-….jsonl.
Take the last 36 bytes of the stem instead. Add a test for a rollout that has no session_meta record.

Tool outputs other than the last error never appear in it. Compressed rollouts are skipped and counted rather than failing a listing.history::Entryreads the routing log'soriginfield, so one session can later be split by harness.Why
