Make Skill Bot a template any organization can use - #52
No linked issue. Skill Bot was hard-wired to AOSSIE (repository list, prompts, README); this turns it into a standalone template that any organization using Discord can copy, while keeping the bot light on a local model.
What changed
Setup for any organization
repo_metadata.py is now a documented template. Each entry has url, description, optional keywords, and docs: the paths to copy, where a .md path is one file and any other path is a folder whose .md files are all copied.
scripts/update_subtrees.py copies those paths into repos/. The bot runs it at startup and every SYNC_INTERVAL_HOURS, so repos/ is no longer committed.
org-wide-skills/, scripts/sync_org_skills.py and the two sync workflows are removed. A shared skills repository is just another entry in repo_metadata.py. (sync-subtrees.yml could not run anyway: it pinned setup-python@<verified-full-commit-sha>.)
The README is a step-by-step setup guide with the AOSSIE branding removed. A new ORG_NAME setting replaces the hard-coded "AOSSIE" in the model prompt and .clinerules.
Routing (needed once the list grows to dozens of repositories)
The longest name or keyword match wins, so "Agora Android" reaches Agora-Android rather than Agora.
Names and keywords shorter than 6 characters must match a whole word, so "information" no longer routes to Info and "reinstall" no longer routes to Rein.
Thread routing reads only the <Repo> | prefix of the thread name, ignoring the username and the "skill-bot chat" suffix.
Context sent to the local model
The .agent/ loading logic is unchanged.
Other copied docs are sent only when their name matches the question, best match first, capped at 2,000 characters per file and 4,000 in total.
If nothing matches, the README is sent as a labelled fallback.
"set up" (two words) now counts as a setup question.
Behaviour fixes found while testing in Discord
Replies over 2,000 characters were rejected by Discord and never delivered. They are now split across messages.
When no doc matches: if the repository was only an LLM guess, the bot asks which project is meant; otherwise it says the docs don't cover the question. Both cases are logged to gap_log.json instead of the model inventing an answer.
Backlog recovery only answers missed messages from the last 24 hours (BACKLOG_MAX_AGE_HOURS). On a first start in a busy channel, it previously replied to old messages from community members.
Additional Notes:
This removes AOSSIE's repository list from this repo. AOSSIE's configured copy, covering 52 projects including Info and Skills, lives at https://github.com/kpj2006/aossie-skillbot. To run AOSSIE's bot from this repo instead, copy its repo_metadata.py over the placeholder and set ORG_NAME=AOSSIE.
AGENTS.md is updated to match the new layout; it described the removed org-wide-skills/ and sync scripts. Brand.md is unchanged.
Testing:
Ran live in a private test server against 52 AOSSIE repositories.
Offline routing check: 26 of 26 sample questions reached the expected repository.
Prompts measured at 2–7k characters, within OLLAMA_NUM_CTX=4096.
scripts/test_link_and_issue_features.py: 52 of 55 pass. The 3 failures are the live GitHub link-fetch tests, which hit GitHub's unauthenticated rate limit (0 requests remaining at the time); the link-fetch code is unchanged, and they passed earlier the same day.

- repo_metadata.py is now a documented template: each entry lists the
repository URL, description, optional keywords and the docs paths to
copy (a .md file, or a folder whose .md files are all copied).
- update_subtrees.py copies those paths; the bot runs it at startup and
every SYNC_INTERVAL_HOURS, so repos/ is no longer committed.
- Org-wide skills are an ordinary repo entry; org-wide-skills/ and its
sync script/workflows are removed.
- Routing: longest name/keyword match wins, short names must be whole
words, threads match on their repo prefix only.
- Context stays small for local models: .agent/ logic unchanged; other
docs are sent only when their name matches the question, capped at
4,000 characters; README fallback when nothing else matches.
- No-docs questions get a clarification or an honest "not in the docs"
instead of a made-up answer; long replies are split under Discord's
2,000-character limit; backlog recovery only answers the last 24 hours.
- ORG_NAME setting; AOSSIE-specific text removed from prompts and README.

Walkthrough
Skill Bot now uses organization-configured repository metadata and synchronized Markdown documents to route questions. The update also changes response handling, startup backlog limits, and documentation refresh behavior. Organization-specific skills, sample repository documents, and their synchronization workflows were removed.
Changes
Organization-configurable repository context
Layer / File(s)
Summary
Organization configuration and setup .clinerules, .env.example, repo_metadata.py, AGENTS.md, README.md, .github/workflows/template-sync.yml
The configuration and guides describe an organization-configurable bot and repository metadata. The template-sync job now runs only for repositories owned by AOSSIE-Org, except the template repository.
The sync script resolves documentation paths from repository metadata, applies a file-size limit, and avoids deleting stale copies when fetch errors occur. Optional GitHub token support was added. The prior sync workflows, script, and sample repository documents were removed; repos/ is now ignored.
Repository routing and document selection repo_router.py, scripts/test_link_and_issue_features.py, org-wide-skills/*
Repository matching now uses normalized whole-word and longer-match rules. Context loading selects matching Markdown documents within excerpt and aggregate limits, with a README fallback. The bundled organization-wide skills and glossary were removed. The test now uses temporary repository metadata fixtures.
Bot response and startup processing
Layer / File(s)
Summary
Bot responses and startup processing bot.py, .env.example
The bot uses configurable organization branding, logs documentation gaps when it cannot answer from matching context, and sends long responses in chunks. It refreshes repository context in one background task and limits startup backlog processing by message age.

Reset the thread name when the guessed repository has no matching docs.
_resolve_repo gives the thread name precedence over the reply. The guessed repository remains in the first part of the thread name because this branch does not rename it. A later reply that names a different repository therefore still resolves to the guessed repository and cannot reach keyword detection. The bot then reports that the wrong repository has no matching docs instead of processing the user's clarification.
Reset the repository marker before sending clarification so the next reply can be resolved from its content.

- Reset the thread name when a guessed repository has no matching docs,
so the user's clarifying reply is routed by its content.
- Wait for the first docs sync before answering (backlog and live

- SYNC_INTERVAL_HOURS=0 now means one startup sync, not none.
- Load repository context off the event loop.
- Refuse a truncated GitHub tree listing instead of deleting docs it
omitted; keep the previous copy and continue with other repositories.
- Rename the ambiguous loop variable `l`.
