Summary

Six different product one-liners were live at once across this repo: "governance layer for AI-written code" (README, docs site description, OG image, ai-catalog, agent-skills index), "code collaboration platform for the AI engineering era" (package.json, OpenAPI, AGENTS.md, CONTRIBUTING.md, guides), "code hosting for the AI engineering era" (CLI package and --help), "agent operations platform" (architecture doc), and "AI-powered workflows" (signup page). This PR settles on one: Stratum is the open-source, agent-first code forge, with the GitHub layer described as the adoption path rather than the identity.

The second run mode is now called forge mode in every document. It was "alternative mode" in the guides and "standalone forge" in the README, so a README reader searching the docs for the term found nothing. The getting-started anchor and its two inbound links move with it.

Facts corrected alongside the wording:

  • Two published files still said MIT after the AGPL relicense: the docs site's llms.txt source-repository link (website/astro.config.mjs) and the MCP server card's license field. Both now say AGPL-3.0-or-later.
  • docs/api/openapi.yml reported info.version: 1.0.0; it now tracks 0.2.0. @stratum-eng/agent was still 0.1.0 and moves to 0.2.0 alongside the CLI.
  • agent/README.md told readers to npx @stratum-eng/agent, which is unpublished. Both client READMEs now say to build from source until it is.
  • AGENTS.md claimed pr-checks.yml ends in a staging deploy and smoke test. The workflow deliberately deploys nothing; the description now matches.
  • docs/README.md asked contributors to mirror pages by hand in one paragraph and forbade it in another; website/README.md never mentioned the mirror at all. Both now point at mirror-docs.mjs.
  • website/public/index.md (the machine-readable docs front door) omitted the Deployments, Authentication, and Error codes pages.
  • "Stratum Cloud" was used as a heading for infrastructure work on the current instance in ROADMAP, REMAINING_WORK, and CURRENT_CAPABILITIES; those headings now say "hosted, multi-tenant service" so the name stays reserved for the planned managed tier.

Website mirrors and the agent-skills index (with digests) are regenerated from source, not hand-edited. website/public/og.png is not regenerated here; run npm run brand in website/ to refresh it from the updated generator.

Not in this PR: turning the production invite gate on. That is a one-line BETA_GATE change plus four doc sentences, prepared locally but held back so it can land as its own reviewable commit.

Six different one-liners were live at once: "governance layer for AI-written
code" (README, docs site, discovery files), "code collaboration platform for
the AI engineering era" (package.json, OpenAPI, AGENTS.md, CONTRIBUTING.md,
guides), "code hosting for the AI engineering era" (CLI), "agent operations
platform" (architecture doc), and "AI-powered workflows" (signup page). They
now share one line, with the GitHub layer described as the adoption path
rather than the identity. The second run mode is "forge mode" in every
document; it was "alternative mode" in the guides and "standalone forge" in
the README, and the getting-started anchor moves with it.

Also corrects facts the audit turned up alongside the wording:

- Two published files still said MIT after the AGPL relicense: the docs
site's llms.txt source-repository link and the MCP server card's license.
- OpenAPI info.version was 1.0.0; the agent package was 0.1.0.
- agent/README.md told readers to npx an unpublished package.
- AGENTS.md claimed pr-checks.yml deploys to staging; it deliberately does not.
- docs/README.md asked contributors to mirror pages by hand in one paragraph
and forbade it in another; website/README.md never mentioned the mirror.
- website/public/index.md omitted three live pages.
- "Stratum Cloud" was used as a heading for infrastructure work on the
current instance; those headings now say what they mean.

Website mirrors and the agent-skills index are regenerated from source.

Stale metadata

Minor: the file's self-declared Last Updated field still reads 2026-08-18, but this PR edits the Strategic Position line and the overview paragraph below it. The document's own update-tracking metadata is now inaccurate; bump the date (or remove the field) so it stays truthful. No functional impact.

**Last Updated:** 2026-08-18
**Strategic Position:** The agent-first code forge, with progressive buy-in: GitHub layer mode or full forge mode

Its strategic-position line and overview changed in this branch, so the
self-declared date was stale (PR-Agent review on #375).
