fix(github): explain rejected pull request base branches - #32226
Create PR can target a worktree's unpublished parent branch. GitHub rejects that base with HTTP 422, but T3 only reports Validation Failed; base invalid, leaving out the branch and repository needed to recover.
Change
For GitHub's HTTP 422 base invalid response, name the rejected base and the actual target repository, including its host. Suggest publishing the intended base or selecting an existing base. Preserve the original error cause and existing handling of other failures.
The selected base and outgoing request remain unchanged. This adds no automatic fallback or preflight, and does not make an unpublished base valid.
Scope and approval
Addresses the opaque-error portion of #22920. The report also requests remote-base validation before sending the create-PR request; that behavior remains outside this diagnostic fix, so this PR does not close the full report. The server implementation is shared by local and remote clients and handles GitHub Cloud and Enterprise.
Checked related PR diffs: #22943 was closed without merging its broader fallback change; #23995 moved base storage into forge hooks. Open #23660 and #24551 change repository/head selection and do not address this error.
Verification
Windows 11 (10.0.26300), Node 26.12.1, Git 2.50.1.windows.1, this checkout's frozen-lockfile dependencies. vp below denotes this checkout's node_modules/.bin/vp.ps1.
Before the production change, from packages/source-control-github: vp test run --config ../../vite.config.ts --dir . src/server/GitHubSourceControlProvider.test.ts -t 'explains a rejected PR base' — two expected failures (Cloud/Enterprise still returned the generic error), two passing controls (head-invalid 422 and base-invalid 500).
After the change: vp test run --config ../../vite.config.ts --dir . src/server/GitHubSourceControlProvider.test.ts src/server/GitHubSourceControlProvider.credential.test.ts --maxWorkers 1 — one matched file, all 42 tests passed. The extra credential filename did not exist and matched no tests.
Required vp run check:changed --concurrency 1 was attempted and stopped at the known Windows ignored-input junction scan (perf(scripts): check:changed on Windows no longer spends minutes walking node_modules (2,500 s → 5.0 s) #32023), before any stage ran. All selected equivalent stages passed serially: the commands below, the provider suite above, and vp test run src/provider/AgentContextBudget.test.ts --maxWorkers 1 from apps/server (2 passed).
The two Knip script argument lists were executed directly as vp exec knip ..., as check:changed does. Their normal raw-transfer path first failed allocating an Oxc buffer on this host; the supported environment setting uses the normal parser serialization path without disabling any analysis. Typecheck reported 11/11 successful, with existing suggestions. The commit hook later repeated both Knip passes concurrently and ran out of memory, so that duplicate hook invocation was skipped after confirming the staged files matched the serially verified hashes. No repository-wide test/typecheck was run.
Actual integrated runtime: ran the production apps/server/src/bin.ts serve entry point in an isolated home, exchanged its bootstrap credential for an OAuth token and WebSocket ticket, then called git.runStackedAction with action: create_pr over a real WebSocket. The repository was a real clone with main and child pushed to a bare remote and stack/parent only local; branch.child.t3-merge-base named that parent. The production GitHub HTTP client reached a loopback HTTPS fixture whose 422/201 response depended on the actual remote refs. A native deterministic CLI supplied PR title/body without a paid provider turn.
Before 21:34:55 POST /api/v3/repos/acme/web/pulls base=stack/parent -> 422
WebSocket action_failed: ... GitHub returned an error: Validation Failed; base invalid
Fixed 21:38:43 same POST, same base -> 422
WebSocket action_failed: ... GitHub rejected base branch "stack/parent" for github.invalid/acme/web.
Push the intended base branch to that repository, or choose an existing base branch and retry.
In BOTH runs: git push origin stack/parent; retry the same WebSocket action
POST base=stack/parent -> 201
WebSocket action_finished: pr.status=created, baseBranch=stack/parent
The successful retry was already supported before this patch. Both harness runs asserted the original base was retained, passed, and stopped their captured server processes and fixture sockets. No production modules were replaced. The external forge and text-generation CLI were deterministic fixtures; no live GitHub PR, browser, native client, or paid model was used in this verification.

createChangeRequest now handles GitHub 422 responses that reject the base branch, returning an error that names the base and repository. Other API errors retain the existing mapping. Tests cover both GitHub.com and Enterprise hosts.
createChangeRequest uses api.rest and maps a 422 response containing base invalid to a message naming the base branch and repository. Other errors use the existing API error mapping. Tests cover base and head validation errors, HTTP 500 responses, and both GitHub.com and Enterprise hosts.
pingdotgg/t3code#24383 — The change names the rejected base and target repository in the error response, but does not change repository selection or fix the invalid head.

Explanation
[#22920] The provider reports the rejected base and target repository, and tests cover GitHub Cloud, Enterprise, and other failures. However, it still sends the local-only base in the create-PR POST. The issue requires remote validation before sending a missing base. The reported runtime check confirms that the invalid base is sent.
Resolution
Validate the base against remote refs or the GitHub API before the create-PR request. If the base is missing, fall back to the default branch or show an actionable error. Add automated tests that verify the invalid base is not sent.

@coderabbitai The linked-issue warning correctly identifies a remaining part of #22920: this PR does not validate remote refs before the create request. I removed the closing keyword and made that limit explicit in the description.
This PR addresses the opaque error: GitHub’s actual 422 response now names the rejected base and target repository and explains how to recover. It preserves the chosen base. Adding preflight validation would add a separate API request and would still need this handling if the base changed before creation.
The four regression cases and the real T3 WebSocket/Git/HTTPS reproduction verify this diagnostic scope, including the unchanged selected base and a successful retry after publishing the intended parent. The broader report remains open.

@Sidreyas Thanks for the clarification. This PR improves the 422 diagnostic without changing the selected base. Remote validation remains open in #22920.
The saved linked-issue result is a warning, not a blocking gate. It has not been refreshed for the current revision. The reported reproduction used deterministic fixtures, not live GitHub. Please verify the required checks on the current revision before merging.
Would you like a separate follow-up issue for remote validation, or should it remain tracked in #22920?
