fix(server): saving settings keeps retired Bitbucket and GitHub keys until their tokens move - #29821
Older settings files keep Bitbucket and GitHub host config under the retired top-level bitbucket and github keys. On load, the server moves them into sourceControlHosts, and it copies each saved token from its old secret name to its new one. If a copy fails (for example, the secret store is unavailable), load leaves the file alone so the next load can try again.
The next settings write undoes that. The loaded settings have no field for the retired keys, so saving any setting (or a load-time write caused by another migration) rewrites settings.json without them. The next load then has nothing to migrate. The user loses their Bitbucket/GitHub host config and the references to their saved tokens, and nothing tells them.
Change
Load now also returns the retired keys it had to keep (file trusted, a copy failed). writeSettingsAtomically writes them back unless sourceControlHosts already has that host kind, which is the same condition the migration uses to skip a kind. The write encoder accepts the same optional bitbucket/github record fields that the legacy decoder already reads, now shared in one place. No extra file read per write: the keys come from the load that every update already runs.
Scope and approval
Very small, focused fix for an obvious bug, so no prior issue: the retry-on-next-load behavior is already intended and tested ("keeps the retired keys for another load when a token cannot be copied"), and any write silently broke it. One file, about 30 non-test lines.
Overlap search: local PR index and GitHub for retired/bitbucket/source control host settings. Closest open PR is #27756 (source control host tokens from a secret provider). Its diff does not touch the load migration or writeSettingsAtomically. #29786 changes a different function in the same file (observability settings parsing).
Verification
Red on main: extended the existing failing-store test with a follow-up updateSettings({ defaultAutoPull: true }) and checked the raw file. It fails with AssertionError: expected undefined to deeply equal { email: 'me@example.com', … }.
The success-path test "moves the retired bitbucket and github keys and their secrets on load" had an assertion that could never fail (it searched pretty-printed JSON for a compact string). It now asserts the written file has no bitbucket/github keys. A mutation check (drop the sourceControlHosts guard) makes it fail.
Green: vp test run src/serverSettings.test.ts from apps/server: 64 passed.
vp run check:changed: format, lint, knip, graphql, typecheck (3 packages), tests (2 files, 65) all pass.
Not checked: a real OS keychain failure. The test injects a secret store whose reads fail.

Macroscope's review found this PR approvable — Settings saves now retain legacy Bitbucket and GitHub fields when token migration fails, allowing migration to retry without losing configuration. The change is narrowly scoped and retains existing atomic-write safeguards.

Walkthrough
Settings migration now preserves retired bitbucket and github fields when copying legacy secrets fails. After a successful migration, the old secrets and retired top-level fields are removed.

Summary
Retired source-control fields in settings encoding apps/server/src/serverSettings.ts
The settings encoder and writer accept retired source-control fields. The writer includes a field only when the corresponding sourceControlHosts entry is absent.
Migration and update state apps/server/src/serverSettings.ts, apps/server/src/serverSettings.test.ts
Loading and updates retain retired fields when secret copying fails, pass them through writes, and store them in the settings cache. Tests verify that a subsequent update preserves legacy data after a failed migration and that successful migration removes the retired top-level keys.
If a legacy token copy fails and the user then edits the same source-control host, the pending migration can be discarded and the token is not recovered automatically. Guard or merge pending legacy fields for that host before merging.

Explanation
The title names the main change: saving settings no longer drops the retired Bitbucket and GitHub keys before their tokens are moved. The changeset matches this. The write path now preserves those keys when the load-time secret copy fails, and the tests cover that case. The title is long at 92 characters, but it is specific and accurate.
Full details: Description check
Explanation
The description follows the template. It has Problem, Change, Scope and approval, and Verification sections. The Problem section gives the failure path and the reproduction context: a failed secret copy on load, then a settings write that drops the retired keys. The Change section explains the fix and why it avoids an extra file read. Scope gives a reason for skipping a prior issue, plus an overlap search. Verification lists a red-then-green test run, a mutation check, the exact test and check commands with results, and what was not checked (a real OS keychain failure). The template's optional agent attribution line is present. The description meets the template requirements.

Block updates to hosts with a pending legacy migration.
When retiredSourceControl.bitbucket is present, a partial sourceControlHosts.bitbucket patch creates that host. The writer then drops the retired top-level bitbucket field, including its token marker. A later load cannot generate the legacy secret move because the marker is gone. The old secret may remain in the secret store, but the settings migration can no longer retry it.
The current validation and rollback paths do not prevent this successful write. Reject patches for a host present in retiredSourceControl until its legacy secret copy succeeds, or update the migration to merge the pending fields and retry the secret move when the host already exists.
