Plans the cut-through questline in m3: a relay forwards group stream bytes that arrive past a QUIC stream hole, instead of holding them until the retransmission fills it. The measurement comes first and gates the build.

Children:

  • loss-delay [M]: per-broadcast moq-stats ingress counter of bytes a loss held back by at least one smoothed RTT (needs moq-quic)
  • bench [M]: publisher, seeded moq-shaper, relay, viewer; sweeps loss, frame size, and egress headroom, measuring post-hole drain time on the two-hop path; go/no-go verdict
  • quic [L]: offset writes on moq-quic send streams, in-tree after the hard fork
  • frames [L]: out-of-order frame fill, several in-flight frames per group, and range reads, crate-private in moq-net
  • transport [M]: additive web-transport-trait unordered read and offset write
  • relay [L]: lite and IETF ingest/egress cut-through

Also links it from m1/qos/README.md (Related).

Moved to m3 (maintainer decision, 2026-10-02): a speculative optimization with no consumer asking for it, so it parks in m3 and is deleted if it goes stale. Merging main also aligned it with the moq-quic hard fork (#4617): the noq quest became quic.md and lands in-tree with no fork release, and the m1/quic/upstream.md link was dropped since that quest was deleted. The branch name keeps m2, since renaming a PR's head would close it.

Public API / wire: planning only, no code change.

Decisions

Goal: is the first deliverable the measurement?

  • Measure first
  • ✅ Measure + build line
  • Build directly

Method

  • ✅ Lab bench + stall stat
  • Production stat only
  • Lab bench only

Milestone

  • m2 (chosen at planning)
  • ✅ m3 (moved 2026-10-02)
  • m1

Bench rig

  • ✅ Real relay + moq-shaper
  • noq-proto simulated pair
  • Mock transport with loss

Model API

  • ✅ Offset write + range read
  • Relay-only splice

Trait

  • ✅ Additive trait methods
  • moq-net-private extension

Stall stat surface

  • Session end event
  • moq-stats track
  • Bench only
  • ✅ Other: part of the QoS metrics; bytes delayed at least one RTT by loss

Send rules

  • ✅ QUIC flow control only
  • Bounded write-ahead

Enable

  • ✅ Always, where supported
  • Relay config flag

Metric shape

  • ✅ Cumulative byte counter
  • Counter + hold histogram

Metric placement

  • ✅ cut-through line (now m3)
  • m1 QoS line
  • Standalone m2 quest

Frame allocation budget

  • Pre-allocated frames only
  • Grow to highest offset
  • ✅ Other: the budget targets producers lying about sizes; cut-through frames keep received chunks by offset without up-front allocation, so no overlap

Review: frames in scope

  • Current frame only
  • Multiple in-flight frames
  • ✅ Other: prototype both; multiple in-flight frames work by tracking header offsets, since N's header gives N+1's position

Review: causal control

  • ✅ Drain time on the 2-hop rig (the gain only exists with a relay in the middle; direct run dropped)
  • Direct run as context only

P2 Badge Sweep both fan-out axes in the benchmark

The relay will perform per-range work for every egress subscriber, but this benchmark specifies only one publisher and one viewer while sweeping network parameters. With many concurrent publishers or subscribers, range bookkeeping, wakeups, and offset writes can scale differently enough to reverse the go/no-go result. Add publisher-count and subscriber-count sweeps so relay scalability is measured before approving the build.

Agreed. The bench takes publisher and subscriber counts as parameters, and the relay quest sweeps both against the ordered path, since per-subscriber range work only exists once cut-through is built.

P2 Badge Keep the two-hop topology in the control

Replacing the relay with a direct connection also replaces two independently flow-controlled and congestion-controlled QUIC hops with one, and can remove the downstream rate-limited leg and fixed relay costs. The resulting relay-versus-direct gap therefore is not the cut-through opportunity and could drive the stated go/no-go decision even when bypassing the ingress hole saves little. Use a control that preserves the relay and both QUIC hops while changing only ordered forwarding versus ideal cut-through behavior.

Agreed. The direct control is gone. The opportunity is now the post-hole drain time on the same two-hop rig: per frame, the time from the relay's ingress hole filling to completion at the viewer, minus the same for frames without a hole. The relay quest's before/after on that rig is the final measure.

Review (head efec9a91e926839b2745a83584e16b328171c95d)

Verdict: ITERATE

Quest plan for measuring then optionally building relay cut-through past QUIC stream holes. Code path citations (FrameIngest, GroupIngest, GroupServe, poll_read_frame, drills.rs shaper, read(true) dropping offsets) and linked quest/docs paths check out against main.

Blocking

  1. “Payload hole blocks nothing” needs a group multi-frame plan that is not written
    • quest/m2/cut-through/README.md claims a hole inside a payload blocks nothing because frame sizes locate later input/output bytes (i.e. later frames can proceed once earlier headers are known).
    • On main, group::Producer allows only one live frame: state.partial: Option<Partial>, and create_frame / create_frame_owned return Error::FrameOpen when it is set (rs/moq-net/src/model/group.rs). FrameIngest is a one-frame state machine that finishes before decoding the next header (lite/subscriber.rs).
    • frames.md only adds per-frame offset write / range read and keeps finish requiring every byte. It does not lift the single-partial rule, out-of-order commit, or letting a consumer range-read frame N+1 while N is still open. Without that (or an explicit retreat to same-frame-only cut-through), the README claim is unreachable with the child quests as written.
    • Fix: Either (a) add to frames.md / relay.md the group-model work (multiple concurrent partials, how commit/order/cache charge work, ingest holding several open frames), or (b) narrow the README to same-frame cut-through and state that a payload hole still stalls later frames at the model boundary.

Non-blocking

  1. Cache charge vs “allocation budget unaffected”

    • frames.md / README say chunk-by-offset storage leaves frame-alloc-budget unaffected. Today opening a frame still does state.cache += frame.size for the full declaration (group.rs), separate from the alloc-budget quest. Worth one sentence on whether cut-through opens still charge full declared size (and how that interacts with sparse multi-frame opens if (a) above lands).
  2. loss-delay vs QoS dev targeting

    • quest/m1/qos/README.md targets dev for breaking moq-stats wire changes. loss-delay.md correctly hedges (“whichever branch the stats wire needs”). Traffic already ignores unknown fields / defaults missing ones to zero, so an additive loss_delay_bytes may be fine on main—say so explicitly to avoid a default dev-only assumption.
  3. CI

    • Check/Test were still queued/in progress at review time; docs-only PR, not a merge gate concern here.

Summary

Solid measure-first line and accurate wiring to existing ingest/egress types. Fix the multi-frame vs single-partial contradiction (or narrow the claim) before treating the plan as merge-ready.

Direction: measuring before building is sound. The model scope needs adjustment before treating the design as settled; one new P2 finding is inline.

I independently confirm the existing two-hop control finding and fan-out sweep finding. Preserve both QUIC connections for the causal comparison; keep direct-connection results as context.

Verification: static review of all 10 changed planning files and relevant model/transport code. No tests or benchmarks run; the quest CLI was unavailable. This PR itself changes no runtime API or wire format.

[P2] Include multiple in-flight frames in the model scope

If frame N has a payload hole but N+1's header and payload have arrived, the README promises that N+1 can pass through. Frame-local range APIs alone cannot provide this: GroupState has only one partial, and create_frame_owned rejects a second open frame. Since finish still requires all of N's bytes, N+1 remains blocked even when all its offsets are known. Explicitly scope support for multiple in-flight frames through the group producer/consumer model, or narrow the promised benefit to the current frame. Add a regression test asserting N+1 is forwarded before N's hole is filled; eventual byte equality alone would miss this.

Agreed. The frames quest (now [L]) allows several in-flight frames per group, created in order as each header is parsed. The bench splits held bytes by same frame versus later frames, and the relay quest prototypes both scopes, keeping the one the numbers justify, with the N+1-before-N regression test.

Review in Change Stack →

Navigate logical layers of code changes, visualize relationships, and explore their blast radius.

Walkthrough

The quest documents define a conditional plan for relay cut-through when bytes arrive beyond a QUIC stream hole. They describe a lossy-hop benchmark and a loss-delay counter, proposed frame and transport support for offset writes and unordered reads, and relay handling for lite and IETF group streams. The documents retain ordered consumer reads, specify fallback behavior, and state that the MoQ wire format remains unchanged.

Priority: ⬇️ Low

Merge Risk: 🔵 Low · up to b8bc1

The plans leave cache charging for concurrent partial frames unclear and state a benchmark goal the test cannot measure. These are bounded planning risks to clarify before implementation; this PR does not change runtime behavior.

Review (head 452f27645bf63541afe587f9a9b494345f434ce8)

Verdict: ITERATE

Re-review after quest(m2): address cut-through review. Push fixes the prior blocking multi-frame gap (frames.md lifts single-partial / FrameOpen, README + relay.md prototype both scopes) and retargets the bench to two-hop post-hole drain time. One contradiction left in relay.md's Goal.

Blocking

  1. relay.md Goal still cites the direct-connection bound the bench just dropped
    • quest/m2/cut-through/relay.md Goal: "frame completion moves toward the direct-connection bound."
    • Same push rewrote bench.md / README: opportunity is excess post-hole drain on the two-hop path; "No direct publisher-to-viewer control" because a direct hop is a different topology.
    • Fix: Retarget the Goal to the drain-time (or held-burst) metric the bench now defines, e.g. cut-through shrinks the per-frame excess from ingress hole-fill to viewer completion.

Non-blocking

  1. Cache charge vs “allocation budget unaffected” (still open; sharper with multi-frame)

    • frames.md / README correctly say sparse chunk-by-offset storage leaves frame-alloc-budget out of scope.
    • On main, create_frame / create_frame_owned still do state.cache += frame.size and would_overflow against that full declaration (model/group.rs), separate from alloc-budget. Several concurrent open frames each charge full size before any payload lands.
    • One sentence: cut-through opens still charge declared size (and whether multi-frame opens wait on frame-alloc-budget / frame-slot-charge for charge-by-written).
  2. loss-delay branch vs QoS dev (still open)

    • quest/m1/qos/README.md targets dev for breaking moq-stats wire changes. loss-delay.md still hedges (“whichever branch the stats wire needs”).
    • Traffic is #[non_exhaustive] with docs that unknown fields are ignored and missing ones default to zero (rs/moq-net/src/stats.rs), so an additive loss_delay_bytes can likely land on main—say so explicitly.
  3. CI

    • Check/Test were still queued at review time; docs-only, not a merge gate here.

Summary

Prior blocking finding is fixed; multi-frame plan and bench metric are coherent with each other and with main's single-partial / FrameOpen reality. Update relay.md's Goal off the old direct-connection bound and the plan is merge-ready aside from the residual non-blocking notes.

[P2] Exclude header-blocked bursts from the recoverable opportunity

If the lost packet contains a frame header, the following payload still accumulates and produces a large post-hole egress burst. This formula therefore reports an opportunity even though the design explicitly blocks later frames on that missing header: neither the ordered relay nor cut-through can place those bytes at their output offsets before recovery. Splitting current-frame versus later-frame bytes does not distinguish this case, so unrecoverable header stalls can drive the build's go/no-go result. Separate header-blocked ranges from ranges whose headers and offsets were known while the hole was open, and report the drain estimate as an upper bound rather than all being removable. Include a header-loss case alongside a payload-loss case to validate the opportunity measurement.

Agreed. Held bytes are split into hole frame, later frames with known headers, and header-blocked; the last is excluded from the opportunity, the estimate is reported as an upper bound, and payload-loss and header-loss cases are both included.

P2 Badge Preserve buffered bytes when switching read modes

Reader::poll_decode may read beyond the stream header into coding/reader.rs's internal buffer, so a normal QUIC chunk containing both the group header and initial frame bytes has already lost its transport offsets by the time this switch occurs. Entering unordered mode without explicitly handing off that buffered suffix can drop or misposition the first payload bytes. The plan should either start unordered reads before parsing the header or retain the buffer's absolute base offset, with a regression test where headers and payload share one transport chunk.

P2 Badge Normalize CPU by the touched fan-out

The new acceptance criterion cannot be flat over subscriber count because the preceding sentence correctly says every range performs work for each egress subscriber. A correct implementation therefore has an O(M) total CPU delta when M subscribers are actually served; unrelated table entries should be flat, while per-touched-subscriber cost should remain flat. As fresh evidence beyond the earlier request to add the sweep, this newly added flat-total criterion would reject the intended implementation or hide the slope that the sweep is meant to characterize.

P2 Badge Publish loss-delay deltas before stream termination

When a legal group stream remains open across multiple stats reporting intervals, noq's per-stream counter can advance as holes fill, but this plan leaves the broadcast row stale until the group FINs or resets.
  3. This push’s plan deltas look sound

    • Bench three-way held-bytes split (current-frame / later-known-header / behind-lost-header), drain as upper bound, and payload- vs header-loss cases match the multi-frame / header-hole rules in README + frames.md.
    • Frame-boundary (+ stream-end) delta sampling for loss-delay avoids stale long-group rows without a per-byte path.
    • Handing Reader’s post-header buffer suffix with its absolute stream offset matches coding/reader.rs (buffer retained across poll_decode*); the combined header+payload chunk test is the right regression.
    • Fan-out CPU wording (cost per served subscriber flat; untouched table entries free) is clearer than “flat in the table size.”
  4. CI

    • Only Dependabot Auto-merge skipped at review time; docs-only, not a merge gate here.

Summary

Useful re-review polish on measurement and ingest handoff, but relay.md’s Goal still contradicts the bench metric. Fix that one line and the plan is merge-ready aside from the residual non-blocking notes.

Summary: plans the m2 cut-through questline (loss-delay counter, lossy relay bench with a go/no-go verdict, noq offset writes, out-of-order frame fill with several in-flight frames per group, web-transport-trait unordered read and offset write, relay cut-through that prototypes both the current-frame and multi-frame scopes). Two review rounds are addressed inline: the direct-connection control is replaced by post-hole drain time on the two-hop rig, held bytes are split by forwardability (header-blocked bytes excluded), fan-out sweeps are required with per-served-subscriber cost held flat, and loss-delay deltas are read at frame boundaries and on termination. The maintainer confirmed each decision; see the PR description.

No new actionable findings in this follow-up.

Direction: the measurement-first plan is sound. The previous drain-estimate finding is addressed: the benchmark excludes header-blocked bytes, labels the estimate an upper bound, and requires payload-loss and header-loss cases. Actual gains remain subject to the planned same-rig before/after measurements.

The plan also addresses the existing buffered read-mode handoff, fan-out normalization, and intermediate loss-delay reporting findings.

Verification: static review of the three-file delta, surrounding cut-through plans, and relevant Reader/lite/IETF ingest paths. No tests or benchmarks run; quest guide was unavailable. This PR itself changes no runtime API or wire format.

Replace the direct-connection bound with the measured relay-path goal.

The benchmark measures post-hole drain time on the same two-hop relay path. It has no direct publisher-to-viewer control, so the go/no-go cannot assess movement toward a direct-connection bound. The line README defines the supported goal as reducing this relay-path drain time.

Clarify retained memory, cache charging, and the allocation budget.

The current group accounting charges an opened frame by its declared size, even though its retained buffer may contain only received bytes. The current implementation permits one open frame, but this plan requires multiple in-flight frames per group. State how each open frame will be charged, and distinguish that cache charge from the allocation budget.

The line is a speculative optimization with no consumer, so it parks in m3.
Main hard-forked quinn as moq-quic, so the noq quest becomes quic.md and
lands in-tree; the frame alloc budget link points at the shipped Budget.

Automated review by review (OpenAI)

Reviewed commit: b782ff2dfb214a57b8ca714cd2d95ce92b35331f (follow-up to b8bc12bf8242cf87e9ea6e38f070a81d5b010d15).

No new actionable bugs found in this planning update.

Direction: parking this speculative optimization in m3 until there is demand is sensible; keep the measurement gate before taking on multi-frame/offset-write complexity. The in-tree moq-quic dependency and removal of separate fork releases match the current hard-fork plan. Earlier frame/header-loss and two-hop measurement fixes remain intact.

The existing relay-goal and cache-accounting comments are addressed: quest/m3/cut-through/relay.md:7-8 now names the same two-hop drain-time goal, and frames.md:16-20 explicitly preserves per-frame bytes-written charging. I checked the latter against the current GroupState::charge_partial; no duplicate inline comments added.

Verification: static comparison of the cut-through files against the last reviewed version, accounting for the directory move and merged main changes; inspected current group charging and hard-fork plans. No tests, benchmarks, or quest validation run. This PR changes planning only, so performance gains and implementation correctness remain unverified.

Review (head b782ff2dfb214a57b8ca714cd2d95ce92b35331f)

Verdict: MERGE

Follow-up after merge-of-main + quest: move cut-through from m2 to m3, align with moq-quic + quest: address cut-through relay goal and cache charge review. Notable delta vs last Grok review (b8bc12bf8242cf87e9ea6e38f070a81d5b010d15): line parks in m3, noq → in-tree moq-quic / quic.md, path rewrites, and the two open review items.

Prior findings

Finding Status
relay.md Goal still “direct-connection bound” Fixed — Goal is now post-hole drain time on the same two-hop path
Cache charge vs “allocation budget unaffected” Fixed — README/frames.md cite charge-by-written (charge_partial, #4609) and that Budget does not apply
loss-delay branch vs QoS dev Mostly fixed — “whichever branch…” hedge removed; see residual note below

Non-blocking

  1. Multi-frame open vs would_overflow headroom (new)

    • frames.md correctly keeps charge-by-written for several in-flight frames.
    • On main, open_frame still does would_overflow(1, frame.size) with the comment that only one frame is in flight, so the declared size is the most the cache can grow before the next check (model/group.rs). Cache itself is not charged the declaration up front.
    • With N concurrent opens, N large declarations can pass that check while only written bytes sit in cache, then collectively exceed MAX_CACHE_BYTES as payloads arrive.
    • One sentence in frames.md: multi-frame open must either reserve declared sizes in the overflow check (or an equivalent headroom account) or deliberately allow over-declaration and rely on charge/eviction alone.
  2. loss-delay wire landing (residual)

    • Plan now says only “Wire: a new moq-stats field.”
    • Traffic is #[non_exhaustive] and ignores unknown / defaults missing fields (rs/moq-net/src/stats.rs), so an additive loss_delay_bytes can land on main without a breaking stats cut. QoS’s “moq-stats changes break the published crate” note is about other breaking work in that line — one explicit “additive on main” clause would avoid a future mis-target.

What looks solid

  • m3 parking matches quest/m3/README.md (speculative, no consumer → park / delete if stale); m2 index drop and Related link from QoS are consistent.
  • Hard-fork Required edges on quic.md / loss-delay.md / transport’s “today …/quic/noq/stream.rs, renamed by switch” match quest/m1/quic/fork/* and current tree (moq-quic not on main yet).
  • Code cites (FrameIngest, GroupIngest, GroupServe, poll_read_frame, drills.rs, charge_partial) still check out on main.
  • Quest CI green; Check/Test still pending at review time (docs-only).

Summary

Prior blocking Goal contradiction and the cache-charge wording are fixed; m3 + moq-quic realignment is coherent. Merge-ready as a plan; fold the would_overflow headroom sentence into frames.md whenever that child is claimed.
