What

One compact PR verdict design for both lane families, and the Hypatia lane rendering it.

  • docs/VERDICT-GRID-SPEC.adoc: the shape the DEED–K9 lane already posts (badge, identity line, grid, accordion, scope footer, embedded baseline), with two grading families. Conformance (K9/DEED): red, orange, yellow, green, grey as before. Findings (Hypatia, fleet report-backs): purple critical, red high, yellow medium, blue minor, green clean, orange when a scanner did not run, errored, failed its self-test or produced unreadable output, grey when a reporter is explicitly not relevant with a reason. A known critical or high outranks missing evidence; missing evidence outranks anything milder; an empty grid is orange.
  • One row per reporter: Hypatia, panic-attack, pons asinorum, and each gitbot-fleet member via .gitbot-fleet/enrolment.json (what applies here) and .gitbot-fleet/report-backs/<member>.json (the envelope is in the spec, severities map from shared-context/src/finding.rs). Enrolled without a report-back is orange; not enrolled is grey.
  • scripts/verdict-grid.sh + scripts/lib/verdict-grid.jq: the renderer, bash and jq only, so .github/no-js-baseline.txt is untouched. scripts/tests/verdict-grid-test.sh: 29 assertions (missing evidence never clean, grey never masks a finding, escaping, delta rules, baseline round-trip).
  • hypatia-scan-reusable.yml: a pons asinorum step on panic-attack's terms (status envelope, pinned source build, cached by commit); the grid rendered into the job summary and a verdict-grid artifact (report.json, report.md, badge.json in the shields endpoint schema); a verdict output. Permissions unchanged: the PR comment is the caller's job, since a called workflow cannot ask for more than its caller grants; the spec shows the caller pattern and ci(fork): governance lane — DEED syntax and the Hypatia verdict grid MetaManifold-WebUI#190 demonstrates it.
  • CONFORMANCE-REPORTING.adoc: one paragraph pointing at the spec. conformance-report.mjs is untouched; migrating it onto the shared jq is named as follow-up, not done here.

Checks run locally

bash scripts/tests/verdict-grid-test.sh # 29 passed, 0 failed
bash scripts/check-workflow-duplicate-keys.sh # 60 clean
bash scripts/check-actions-lock-gate.sh # coverage verified; no new `uses:`

A smoke render from a real Hypatia + panic-attack + pons scan of the MetaManifold fork produced the expected purple grid (38 critical banned_language_file on an upstream TypeScript tree).

actionlint flags job.workflow_sha as unknown, exactly as it does for the existing uses in ci-pipeline.yml and allowlist-preflight-reusable.yml; the comment there records why it is the right key.

Not done

  • The commit is not yet signed; it will be re-signed before merge.
  • The reusable was not exercised in CI from this branch yet; the fork demonstration PR pins to feat/verdict-grid and will show the first live run.
  • No fleet member writes a report-back yet, so fleet rows render orange until the adapters land.

🤖 Generated with Claude Code

…gs lanes

docs/VERDICT-GRID-SPEC.adoc names the design the DEED-K9 lane already
renders (badge, identity line, grid, accordion, scope footer, embedded
baseline) and adds the findings family for the Hypatia lane: purple
critical, red high, yellow medium, blue minor, green clean, orange for
evidence that is missing, malformed or from a scanner that did not run,
grey for an explicit scope exclusion with its reason. A known critical or
high outranks missing evidence, which outranks anything milder; an empty
grid is orange. One row per reporter: Hypatia, panic-attack, pons asinorum
and every gitbot-fleet member, enrolled through .gitbot-fleet/enrolment.json
and reporting back through .gitbot-fleet/report-backs/<member>.json.

scripts/verdict-grid.sh with scripts/lib/verdict-grid.jq renders it in
bash and jq, so the authored-JavaScript surface does not grow;
scripts/tests/verdict-grid-test.sh (29 assertions) pins that unreadable
evidence never becomes a clean row, that grey never masks a finding, that
untrusted text is escaped, and that revisions compare only under one
profile and PR.

hypatia-scan-reusable.yml gains a pons asinorum step on panic-attack's
terms (a status envelope, never a bare pass), renders the grid into the job
summary and a verdict-grid artifact (report.json, report.md, badge.json),
and exposes a verdict output. Its permissions are unchanged: a called
workflow may not ask for more than its caller grants, so the PR comment is
the caller's job, as the spec shows. The renderer is checked out at
job.workflow_sha, the commit the caller pinned.

CONFORMANCE-REPORTING.adoc points at the spec as its conformance-family
reference; conformance-report.mjs is untouched.

📝 Summary

Summary by CodeRabbit

  • New Features
    • Added an advisory pons scan, with findings included in the scan artifact and summary.
    • Added a verdict grid that combines scanner and reporter evidence into an overall status, severity counts and badge. Pull requests can compare results with a previous grid.
    • Made the verdict available as a workflow output, with an indeterminate status when the renderer is unavailable.
  • Documentation
    • Added the verdict grid specification and updated conformance reporting guidance.

This pull request adds a verdict-grid specification, a renderer for scanner and fleet evidence, and tests for grading and baseline handling. The reusable scan workflow adds a pinned pons scan and publishes verdict state and grid artifacts.

Changes: Verdict grid and scan workflow

Layer / File(s) Summary
Verdict rules and report rendering
docs/VERDICT-GRID-SPEC.adoc, 1-formats/k9/tools/CONFORMANCE-REPORTING.adoc, scripts/lib/verdict-grid.jq
Defines the shared report format and grading rules. The jq library normalises evidence, assigns reporter and overall states, compares baselines, and renders Markdown and badge data.
Evidence collection and renderer CLI
scripts/verdict-grid.sh, scripts/tests/verdict-grid-test.sh
Adds CLI commands to validate and collect evidence, render report files, and write configured GitHub outputs. Tests cover evidence handling, grading, escaping, fleet rows, and baseline comparisons.
Pons scan and workflow publishing
.github/workflows/hypatia-scan-reusable.yml
Pins and runs pons, records scan status and findings, and passes scanner and fleet evidence to the verdict renderer. The workflow exposes the verdict state and uploads the grid artifact.

Merge Risk: 🟡 Moderate · up to a2726

A single malformed fleet report-back file in a scanned tree can break the whole verdict lane and leave the verdict output empty. Any PR commenter can also spoof the previous-revision comparison. Fix the crash and restrict the baseline to bot-authored comments before merging.

Security architecture risk: 🟡 Moderate · up to a2726

The new security summary can show forged improvement history or unsupported clean results. Existing blocking checks remain independent, limiting the demonstrated impact to reporting integrity rather than a security-gate bypass.

Retained concerns

  • Medium · security · observed: The new baseline reader selects the latest comment containing the grid marker without authenticating its producer. A person able to comment on the PR can supply matching public profile and PR values with fabricated previous counts, changing the displayed improvement or regression history when the workflow can read comments. This newly introduced trust crossing affects trend integrity, not current findings, the current verdict, or existing blocking gates.
  • Medium · security · observed: The new fleet evidence contract promotes repository-controlled report-backs into current verdict rows without establishing that the named reporter scanned the current revision. An object declaring status ran can omit findings and become green; payload identity can also replace filename identity and satisfy an enrolled reporter. A PR author able to change these files can replace missing fleet evidence with an unsupported clean assertion. Enrolment is intentionally repository-defined, but that does not establish execution evidence. Known critical/high findings from independent rows remain visible, and no existing gate bypass is demonstrated.
Security review details

Security Blast Radius

  • inferred — The demonstrated attackable scope is reporting integrity within a consuming repository and run. Comment authors can influence trend text when comment reads succeed; contributors controlling fleet files can influence fleet rows and consequently the aggregate verdict. Neither path overrides independent critical/high rows or demonstrates access to secrets, other repositories, or existing blocking decisions.

Security Findings and Attack Paths

  • observed — The retained finding's path is an attacker-authored marked PR comment, loose baseline validation, and trusted arithmetic over fabricated previous counts. Matching schema, profile, PR, and a different SHA establish comparability but not producer authority. A legitimate earlier publisher is not required to create the forged input.

Trust Boundaries and Controls

  • observed — The pinned renderer does not authenticate its input producers. JSON parsing and numeric baseline checks constrain interpretation, and finding text is escaped before rendering, but those controls do not establish who produced a baseline or whether a fleet report covers the named current commit.

Resilience and Maintainability Implications

  • inferred — Baseline consumption has no authenticated predecessor or run-order binding: it chooses the last matching comment and accepts any different SHA under the profile. Repeated or overlapping runs can therefore use unrelated or superseding comments. Comment-read failure discards comparison history rather than changing current findings, containing the effect to trend reporting.

Hardening Proposals

  • proposed — Define authenticated ownership and predecessor selection for historical baselines. For fleet evidence, require a complete envelope bound to reporter identity and scanned revision, and distinguish repository assertions from independently produced execution evidence before consumers use the aggregate verdict for enforcement.

404-413: 🩺 Stability & Availability

No change required for the stated concern.

The pinned pons-cli crate installs the pons binary at $root/bin/pons, so the binary-name failure does not apply.

The scan command returns exit code 1 only when its configured fail-on threshold is reached. Scan errors return 2. The workflow must therefore be checked against the command's fail-on argument before treating findings as errors.

🩺 Stability & Availability | 🟠 Major | ⚡ Quick win

Catch malformed report-back and enrolment entries so they become an orange row instead of crashing build.

envelope wraps its adapter in try … catch null. reportback and the enrolment loop have no such guard. The scanned tree controls both inputs, so these normal cases raise a jq error:

  • A report-back with "findings": "x". ("x")[] fails with "Cannot iterate over string".
  • A report-back whose findings contains a non-object, such as ["x"]. .rule_id on a string fails.
  • An enrolment entry that is not an object, such as {"reporters": {"rhodibot": true}}. $e.enrolled on a boolean fails. verdict-grid.sh line 112 only checks that .reporters is an object.

When this happens, jq exits non-zero and set -e stops verdict-grid.sh. The "Render the verdict grid" step then fails. It writes no state=, so the verdict output is empty. report.json is empty. The Hypatia job fails, and the baseline gate steps that follow it are skipped. One bad JSON file in .gitbot-fleet/ therefore takes down the whole lane. The specification says unreadable evidence must be an orange row and the renderer must exit 0 for any rendered grid.

P1 Badge Budget the added pons runtime

On a cold or slow runner, the new pons install and scan can consume 15 minutes after panic-attack already consumes up to 15 minutes, while the job still has its pre-existing 45-minute limit intended for 30 + 10 + 5 minutes. If the earlier Hypatia work takes near its allotted 30 minutes, the job is terminated during pons before the always() grid and artifact steps can record an indeterminate result; increase the job timeout or reduce the component timeouts.

P2 Badge Convert malformed report-backs into orange rows

When a valid-JSON report-back has status: "ran" but findings is not an array of objects, this expression raises a jq runtime error instead of producing the promised indeterminate row. For example, {"status":"ran","findings":"oops"} exits the renderer with code 5 and leaves an empty report.json, causing the workflow and artifact to fail because one advisory reporter emitted malformed evidence; validate or catch this structure and return an error reporter.

P2 Badge Emit report.json in the missing-renderer fallback

If the renderer checkout fails, this fallback writes only badge.json and report.md, yet the artifact upload still succeeds because the directory is nonempty. Callers following the documented contract to gate from verdict-grid/report.json therefore receive a successful but incomplete artifact precisely on this error path; write a structured orange report.json alongside the other fallback files.

P2 Badge Aggregate findings before computing report totals

The top-level counts are computed by passing the reporter objects themselves to counts, which expects each .findings[] item to have a severity. Consequently every aggregate is zero even when reporter rows contain findings—for example, a single critical Hypatia finding produces state: "purple" but counts.critical: 0. Flatten the reporters' finding arrays before applying counts so structured-report consumers do not receive contradictory totals.

P1 Badge Reject non-boolean enrolment states

When an enrolment entry omits enrolled or uses a mistyped value such as "true", the else branch treats it as an explicit exclusion and renders the reporter grey rather than marking the manifest unreadable. If the built-in scanners are clean, this can produce an overall green grid while an intended fleet scanner supplied no evidence; require enrolled to be exactly true or false, with malformed entries becoming orange.

P2 Badge Include fleet reporter versions in the profile

The comparison profile hashes only the renderer, enrolment, lane, and three built-in refs, even though fleet report-backs carry their own ref. When a fleet member changes from one version to another between revisions, changed findings are therefore presented as a PR improvement or regression under the same profile; include each report-back reporter/ref pair in the profile so a changed analysis tool yields no comparable baseline rather than a misleading delta.

P2 Badge Return null when no baseline marker exists

For a nonempty file that contains no baseline marker, grep returns 1 and set -euo pipefail terminates the public verdict-grid.sh baseline FILE command before the following empty-value check. The documented command therefore exits 1 with no output instead of printing null; tolerate the no-match status so ordinary or fallback comment bodies are handled as an absent baseline.

P2 Badge Point the footer to the findings artifact

Every rendered grid says the raw findings are in the verdict-grid artifact, but the workflow uploads that artifact from the verdict-grid/ directory containing only the rendered report and badge; the raw scanner files are uploaded separately as hypatia-scan-findings. Users following the grid to inspect or verify a finding are directed to the wrong artifact, so name the separate findings artifact in the footer.

P2 Badge Escape Markdown syntax in untrusted report text

The escaping helper handles HTML delimiters, table pipes, and backticks but leaves Markdown links, images, and mentions intact. Because report-back content is read from the pull request's tree, a contributor can place text such as ![tracking](https://example.invalid/pixel) @user in a finding message and have it rendered as active markup in the bot's PR comment; neutralize Markdown metacharacters and mention syntax rather than only HTML.

P2 Badge Show pinned scanner refs on the identity line

Although the report stores the Hypatia, panic-attack, and pons refs, the rendered identity line omits all of them and shows only the scanned commit and run. The PR-facing grid therefore cannot identify which pinned scanner revisions produced its verdict without downloading and inspecting report.json, contrary to the identity contract and making two visually identical verdicts potentially represent different analyzers; append the nonempty refs here.

…190)

Demonstration of the fork governance lane, as designed in
hyperpolymath/standards `docs/VERDICT-GRID-SPEC.adoc` (standards branch
`feat/verdict-grid`). Nothing here is proposed upstream; upstream
`ci.yml` is untouched.

**What this adds to the fork**

- `.github/workflows/governance.yml`: two reusable lanes from standards,
pinned, plus the two caller-side jobs the reusable cannot carry itself
(posting the grid comment on a PR, publishing badge endpoints to an
orphan `governance-badges` branch on pushes to `main`).
- `MetaManifold-WebUI_chora.deed`: the fork's repo deed, linted by the
DEED lane (`bun deed_lint.js` says OK locally).
- `.gitbot-fleet/enrolment.json`: which fleet members apply here, so a
member without a report-back is orange and one not enrolled is grey with
its reason.
- README: three fork badges (workflow status, DEED syntax endpoint,
Hypatia grid endpoint) and one sentence on the grading.

**What the grid shows on this PR**

Hypatia, panic-attack and pons asinorum rows graded by their worst
finding; seven enrolled fleet members in orange until each bot writes
`.gitbot-fleet/report-backs/<member>.json` (the envelope is in the
spec); cipherbot and sustainabot grey. Expected overall state on this
tree: purple, from Hypatia's `cicd_rules/banned_language_file` on the
upstream TypeScript frontend, which is upstream's settled decision and
stays visible rather than baselined away.

**Pinning**

The Hypatia lane is pinned to the standards branch for this
demonstration; it becomes a commit SHA once hyperpolymath/standards#1295
merges.

P2 Badge Validate enrolment as exactly one JSON document

When the manifest contains multiple individually valid objects, this check succeeds because jq processes each JSON value separately, and -e uses the last result (jq manual). The subsequent jq -c consequently assigns multiple documents to enrolment, so --argjson enrolment "$enrolment" fails with invalid JSON text, leaving an empty report.json instead of the promised orange gitbot-fleet enrolment row. Validate with slurp mode and require exactly one object.

P2 Badge Reject reasonless not-applicable report-backs

When a report-back declares status: "not_applicable" but omits or nulls reason, this branch still renders it grey with the placeholder no reason recorded. Since grey rows are excluded from the overall precedence, clean built-in scanners then produce an overall green verdict even though the required explicit scope-exclusion reason was absent; treat such an envelope as malformed/orange unless it supplies a nonempty reason.

P2 Badge Report the commit that was actually scanned

On a pull_request run, the initial Checkout repository step does not specify ref, so the scanners operate on GitHub's pull-request merge commit; actions/checkout documents that ${{ github.event.pull_request.head.sha }} must be supplied explicitly to scan the head instead (checkout documentation). This assignment nevertheless labels the grid with the head SHA. Findings introduced by the merge are therefore attributed to the wrong commit, and when the base changes without a new head commit the newly scanned merge tree retains the same reported SHA, causing delta to reject the comparison as a same-commit rerun. Either scan the head explicitly or pass the checked-out commit SHA to the renderer.

P2 Badge Grant read access before fetching private PR comments

For a private caller repository, this authenticated issue-comments request requires either issues: read or pull-requests: read (GitHub REST documentation), but neither the reusable workflow's permission block nor the documented caller grants either permission. Because permissions passed through reusable workflows can only be maintained or reduced (GitHub reusable-workflow documentation), the request always fails for private callers and the fallback empties grid-previous.md, making every revision show no comparable baseline. Add the read permission to the reusable contract and callers, or perform the lookup in the caller's posting job.

…ng audit, waves (#1307)

## Summary

Adds `docs/ULTRAPLAN-KAUTZ-LADDER-2026-10-19.adoc`, a **draft programme
document, not a ruling**. It answers the owner's question: what do the
paid code-quality tools sell, which of it is formulaic, where does the
estate's own machinery stand on Kautz's neurosymbolic ladder, what is
missing, and what should be built first.

What it holds:

- **Market inventory.** SonarCloud, Codacy, Codeac, CodeRabbit, Semgrep,
Codecov and a dozen others, every feature classed symbolic / neural /
hybrid, with pricing and sourced customer sentiment. A table of the
formulaic checks the paid bots charge for and the estate home each
should have (pons, cicd-suite, the governance reusable, Hypatia).
- **What the estate runs today**, measured on standards#1304, #1295 and
gitbot-fleet#615: ~60 of 69 check runs are estate-native and symbolic;
CodeRabbit (rationed to one review per hour on the current plan), Codex,
SonarCloud, Semgrep Cloud and GitGuardian sit outside every estate
database.
- **Subsystem-by-subsystem Kautz classification** of Hypatia (rules, the
eight neural pools, ProverRecommender, VCL, Reviewer), panic-attack,
pons-asinorum, ECHIDNA, gitbot-fleet, cicd-squabbler, cicd-suite,
feedback-o-tron, VeriSimDB, oikosbot, trope-checker and the proof
repositories, every claim cited to a repo-relative path. Headline:
Symbolic[Neuro] in design, purely symbolic in operation; the pools train
on a ~99%-synthetic outcome log and the actuator is quarantined.
- **The broken seams**: the one line that would connect each
disconnected component (true outcomes, `verisim-api`
auth/persistence/Groove mount, the `PatternQuery` ETS bug, unstable PA
identifiers, SARIF emitted by seven producers and ingested by none, the
missing `(contractiles …)` clause in the template deed, HYP-S005
globbing a file the deed migration removed).
- **An estate ladder K0–K6**, each rung with a falsifier, and the honest
position (K0 with holes; K1 unmeasured).
- **Waves 0–6**: truth and plumbing; the formulaic eater (three build
options rated on elegance/correctness and dependability/privacy, elegant
arm labelled, hybrid recommended with the reason for departing);
learning that is real; proof routes via
types/tropes/absolute-zero/januskey/ECHIDNA; feedback-o-tron as the
SARIF/CSAF/OpenVEX/YARA-X bus; the git-logistics-office and the single
fleet executor; new technology placed honestly (NCM identified as
Stanford's Next-Concept Modeling, 12 Oct 2026, a post-autoregressive
generation scheme, not a new backbone).
- **Experiments E1–E8 and bench B1** to run before bigger work, a
beyond-this-repo list, and four owner decisions.

## Not done

- `.git-private-farm` could not be read (a repository name beginning
with a dot cannot be attached to an agent session); it is characterised
from gitbot-fleet's token-architecture and inbox-steward docs, and the
plan's Wave 5 proposes renaming it.
- Vendor claims rest on search-indexed sources; the session proxy
refused direct fetches of arxiv.org and several vendor pages. The
sources section says which figures to spot-check before quoting
externally.
- No decision is taken here. The four decisions are listed in the
document's last section and put to the owner through the selector in the
session.
