hyperpolymath wants to merge 6 commits into
Conversation
Signed-off-by: Jonathan D.A. Jewell <6759885+hyperpolymath@users.noreply.github.com>
Vendors the three hooks from hyperpolymath/standards so a repo scaffolded
from this template gets the same local gates as the rest of the estate:
pre-commit secrets, lint/format, K9, SPDX, SHA pins
validate-gitleaks.sh gitleaks protect --staged --verbose
validate-lint-format.sh ecosystem-scoped lint + format --check
All three are byte-identical to their standards counterparts (verified with
cmp) and are committed 100755. Mode is not cosmetic here: 0644 passes every
local run and then dies in CI at exit 126, before a single control executes.
Every check is read-only. No --fix, and no formatter invoked without --check,
so nothing rewrites a tracked file behind the committer.
The vendored pre-commit reflects the owner's R-H3 ruling of 2026-09-15, which
removed the A2ML manifest validator and the registry drift guard -- two gates
that deadlocked each other and between them blocked all commits.
To enable the hooks in a repo made from this template:

Tracks hyperpolymath/standards 938264d8. The hook's Deno section was a `deno fmt --check` / `deno lint` pass behind a `warn`; it now REFUSES. The hook cannot read the central ledger (.machine_readable/deno-allow.txt in standards) — it runs inside a caller's checkout — and must not fake an answer, so it asks the NARROWER question it can actually answer: "is this commit ADDING Deno debt?" STAGED is --diff-filter=ACM, so a DELETED deno.json never appears and paying the debt down is never blocked. Same shrink-only direction as the ledger, reached without one. Also declares what the change leaves unguarded: staged .js/.jsx/.mjs/.cjs now have NO pre-commit gate, because the estate has no pinned bun lint/format gate to fall through to. Named in the ledger output rather than left silent — an unchecked file type nobody names reads as a checked one. Byte-identical to the standards copy (`cmp`, mode 100755). Owner ruling 2026-09-22: "should be no deno, it's deprecated in standards,
and rsr-template-repo, and we are all bun and bunx now."
This repo tracked NO path matching "deno", which is why an earlier sweep
called it clean. The contradictions were all in file CONTENT, and three of
them were live instructions rather than residue:
.clinerules / .cursorrules / .windsurfrules — all THREE agent-rules files
ranked Deno #2, "existing Deno projects are grandfathered; prefer over
pnpm/npm", citing a 2026-07-29 ruling that the 2026-08-26 removal and the
2026-09-22 ban both superseded. These instruct every agent working in any
seeded repo. Deno is now marked BANNED and removed from the ordering; the
three blocks are byte-identical (verified by md5).
CLAUDE.md + machine-readable/arrival-pack/arrival-pack.ncl — "Deno
(grandfathered)". The .ncl is the SOURCE: generate.sh renders it into the
CLAUDE.md region, so editing only CLAUDE.md would have been reverted by
the next generate.sh run.
mise.toml — installed `deno = "latest"` outright. Removed.
.github/workflows/release.yml — the build ladder's ONLY JS/TS branch was
`deno.json` -> `deno task build`; there was no Bun branch at all. Now
`package.json` -> `bun run build`. `build_type` is written but never read,
so the swap has no downstream consumer.
.github/workflows/e2e.yml.template — two commented lanes seeded
denoland/setup-deno + deno install/task/test into every new repo. Now
oven-sh/setup-bun@0c5077e5 (v2.2.0, confirmed a COMMIT via the commits
API, not a tag object) + bun install/test, and npx -> bunx. The
`deno task res:build # ReScript compile` step is dropped, not ported:
ReScript is banned too.
Justfile + contractiles/Justfile, runtime-policy.yml, workflow-linter.yml,
scripts/check-action-pinning.js — ordering comments and example recipes.
Also fixes a defect in .githooks/validate-lint-format.sh that this change
exposed: `nickel typecheck` was run unconditionally, so a .ncl importing a
GITIGNORED build artefact (arrival-pack.ncl imports claude-md-data.json,
produced by extract.sh) was a permanently-red gate no edit could satisfy. An
unresolved-import failure is now a LOUD skip naming the file; every other
typecheck error still fails. Mutants: genuine type error rc=1, unresolved
import rc=0, misformatted rc=1, clean rc=0. Re-vendored byte-identically to
standards.
Deliberately NOT changed, and reported instead:
- runtime-policy.yml's Deno branch is `::warning::` only, which cannot fail
a job. Escalating it needs the shrink-only ledger that lives in standards
and is unreachable from a caller's checkout — the same scoping the Deno
gate already uses. One ruling per commit.
- label-classifier.json, dogfood-gate.yml, k9-validate.yml,
check-invisible-characters.sh name "deno" in DETECTION and exclusion
patterns; they must keep naming it to find it.
- copilot-instructions.md and the TEMPLATE-LINEAGE-AUDIT are already
correct or are dated history.
- arrival-pack.ncl carried pre-existing format drift (a stray blank line
and a wrapped `let`), cured with `nickel format` to clear the gate.
Pre-existing and NOT introduced: the two shellcheck warnings actionlint
reports on release.yml:97 (SC2046) and workflow-linter.yml:122 (SC2034) are
byte-identical at HEAD. The 6 "validator missing" hook warnings are the known
fail-open trap, reported separately.

Include renames before deciding that there is nothing to scan.
If the only staged change is a renamed file with an added credential, Git can classify it as R. --diff-filter=ACM excludes that path, so Line 64 skips both required validators. The same filter makes .githooks/validate-gitleaks.sh report zero files when called directly and makes .githooks/validate-lint-format.sh omit renamed sources. Include R in all three staged-path selections so the secret scan cannot be skipped on this path. (git-scm.com)

Handle validator failures without leaving the aggregation path.
If gitleaks rejects a commit, run_validator_required returns 1. With set -e active, this unguarded call exits the hook immediately. The lint validator, policy checks and final error count never run. The later validator and policy calls have the same problem. Handle each call's status while retaining its ERRORS increment, then exit at the final error check.

Run Cargo against the tracked manifest.
If a repository has only a nested Cargo.toml, Line 78 enables the Rust gate, but cargo fmt --all --check runs from the repository root. Cargo cannot find that project there, so a correctly formatted staged Rust file blocks the commit. cargo clippy has the same location problem. Run both commands with the relevant manifest path or from its directory. (github.com)

Check staged content rather than the working-tree file.
If a developer stages an unformatted Nickel file and then fixes it without staging the fix, nickel format --check "$f" checks the fixed working-tree copy. The hook can pass content that the commit will contain. The reverse sequence can block a clean staged file. The typecheck and other ecosystem commands also read working-tree content; run these checks against a read-only snapshot of the index.

Limit the import skip to the known generated import.
If a staged Nickel file introduces a misspelt import, its typecheck output can contain could not find import. This branch then reports a skip rather than failing the commit. Match the known generated import and its importing file before skipping; fail other unresolved imports. This preserves the PR's stated distinction between the generated artefact and other errors.

Enforce the stated Deno ban in this workflow.
If a repository has only deno.lock or deno.json, Line 63 emits a warning and the job succeeds. The new policy statement therefore describes a ban that this gate does not enforce. Make Deno detection fail, or state explicitly that CI enforcement remains in a migration period.
