README Derive check dies at toolchain install on main (pinned standards 84355587: gem --version with multiple gems) #342

Problem

readme-derive / Derive & verify README.md has failed on every main commit since at least cde9dc6 (2026-10-06), and on PR #341. The caller .github/workflows/readme-derive.yml pins hyperpolymath/standards/.github/workflows/readme-derive-reusable.yml@84355587. That revision installs gems with gem install … asciidoctor -v X asciidoctor-reducer -v Y, which current RubyGems rejects:

ERROR: Can't use --version with multiple gems.

The job exits before the freshness comparison runs, so the README staleness gate currently checks nothing. standards main already uses the "asciidoctor:${VERSION}" form.

Acceptance criteria

  • readme-derive.yml is repinned to a standards SHA whose reusable installs gems with name:version syntax, with actions.lock updated in the same change.
  • On main, the job reaches the "Freshness check" step and reports ✓ README.md is up to date with README.adoc.
  • Planted positive control: a PR that edits README.adoc without regenerating README.md makes the check fail with STALE.

Fixed by #345 (f9348aee, merged 2026-10-06T21:04Z). It repins readme-derive.yml to standards 5a0891e9e58b785181a92e141505ca96ca987b42, whose reusable workflow installs the gems in a form current RubyGems accepts.

    Acceptance criteria:

    • Repinned. No 84355587 ref remains in .github/workflows/. The actions.lock entry for readme-derive.yml is []: the file calls only the reusable workflow and pins no actions of its own.
    • Freshness check reached on main. Run 37541223518 at f51de386: Successfully installed asciidoctor-2.0.26 and asciidoctor-reducer-1.1.1, vocab-gate: 781/791 … (98.7%), then ✓ README.md is up to date with README.adoc. The README Derive runs at b42ca64, d836a63 and before were red.
    • Planted positive control. I ran the reusable workflow's own freshness logic (the norm + diff -q from 5a0891e9) locally, with the same pinned toolchain (asciidoctor 2.0.26, reducer 1.1.1, pandoc 3.10). Unchanged main README.adoc gave up to date. README.adoc with one sentence planted under == Install, and README.md left untouched, gave STALE. The gate can fail, not only pass. This was a local run of the CI logic, not a CI run of a stale PR.
