fix(machines): wait for Windows sign-in before cold start - #2087
This is a discussion imo. It does have draw backs though imo the UX with it is significantly better than without it.
While I did tag this as fix, it's UX altering so just wanted to make that clear.
Change
On Windows, Ovis can start herdr in Session 0, where the Codex sandbox can fail. This proposes waiting for Windows sign-in before starting a missing server.
Start herdr in the signed-in user's session, with a one-time headless option when needed.
Reuse existing servers and panes without restarting or moving them.
If merged, the next Windows remote-bundle release needs to include this change.

New Features
Windows PCs now wait for a user to sign in before starting herdr; a locked desktop counts as signed in.
You can choose to start without sign-in for one start. The setup dialog warns that some sandbox commands or desktop-control tools may be unavailable.
The app shows when startup is waiting for sign-in and lets you review options or cancel the pending connection.
Bug Fixes
Existing herdr servers and running work are preserved while a connection waits for sign-in.
Windows herdr startup waits for Windows sign-in by default. Machine setup can authorize a one-time headless start and displays related limitations. The change adds startup status handling, retry state, interface updates, tests, and documentation.

Summary
Windows launch and startup status server/remote-host.ts, server/windows-herdr-start.ts, server/remote-entry.ts, server/windows-native.test.ts, docs/remote-pcs.md
Windows startup uses a temporary interactive task in the signed-in desktop session by default. A separate headless path is available. Startup status indicates when sign-in is pending, and Windows tests check launch behavior and cleanup. Documentation describes the startup rules.
Sign-in retry and one-time consent shared/machines.ts, server/machines.ts, server/machines.test.ts
Machine state and setup actions represent Windows sign-in waiting and headless consent. Startup retries while sign-in is pending and consumes consent on the next attempt. Cancellation and disable clear related state. Tests cover consent, retries, cancellation, and setup reuse.
The interface shows a sign-in notice and startup options, including a one-start warning. Dialog behavior accounts for jobs waiting on sign-in. Regression scenarios check the available decisions. Documentation describes the startup behavior.
No merge-blocking issue is established. The Windows sign-in transition should still be validated.

Independent read-only agent review completed for 7db6e6259e9d4f6f16e34243c9c2b8875cde465e; no outstanding actionable findings.
The review found and the final patch fixes:
A new/moving Windows setup could be backgrounded before reaching login wait, leaving no saved PC row through which to recover its controls. Such setup stays in its dialog, cancels on close, and is covered by the desktop/phone browser regression.
Generic update progress hid the login-wait startup options. The waiting notice now takes priority for that PC.
Ordinary cancellation could leave an automatic-reconnect notice with no retry. Cancellation/disable clear the waiting state.
Cancellation during the login-wait pause needed an explicit check before another launch; the manager regression also proves one-shot headless consent is consumed even when launch fails.
Security/lifetime review checked the account/SYSTEM-only payload ACL, stdin transport for environment values on both launch paths, task XML/arguments containing only executable/script paths, ordinary task privileges, task registration cleanup, and preservation of existing servers. The actual no-login → login/reboot transition remains unverified, as disclosed in the PR.
CodeRabbit skipped automatic review because this is deliberately a draft policy proposal. Requesting one manual review of the implementation:

Follow-up at 8dd35749f1dd4e8aed6a220eb5a1d6ddea6d7357 fixes an outcome exposed by an actual manual sign-out test on the affected Windows laptop.
The same-user Session 0 supervisor observed that the account had no interactive session. Task registration and Run did not throw the expected no-login error; the fresh registered task stayed Ready (3), LastTaskResult was267011 (0x00041303, SCHED_S_TASK_HAS_NOT_RUN), and the private launch payload was untouched. The launcher therefore incorrectly reported early exit. The fix recognizes that exact Ready/never-run outcome only after the returned instance is neither queued nor running, and reports waiting_login. Other terminal failures still throw; this adds no implicit headless start or token-enumeration mechanism.
Validation on this head:
Native recorded-state regression: actual COM registration/status queries and private-directory cleanup, substituting only the absent-running-instance result. Old helper errors; fixed helper waits; terminal failure result1 remains an error. The two focused native launcher tests pass.
Exact-head temporary S4U supervisor in Session 0 → same-SID isolated herdr0.9.5 in Session3 → own workspace/pane → Codex read-only sandbox sandbox-ok, exit0. All owned server/runtime/task cleanup completed.
Independent connected-code review: no actionable findings.
Required fast command: generated types/themes, TypeScript and production build passed; workflow syntax is skipped on Windows. Broad native unit lane was stopped after8minutes with more than500 already-recorded baseline/platform failures; it is failed/incomplete, not green.
The corrected full signed-out → signed-in transition, reboot, and computer-use behavior remain untested. No third sign-out was initiated. The earlier two actual cycles and their sanitized diagnostic artifacts are preserved locally; no credentials or raw environment/error payloads are published here.

…arting its bridge
The manager now reads the startup status from its first poll, but the new bridge clears the previous attempt's status only once it has loaded. A retry after the user fixed Task Scheduler could read the old failure, show it again and stop looking for the bridge that was starting. The launch script now removes that status before it starts the bridge.

Thanks for this fix. Before merging, the merge pass reviewed it strictly (external PR) with omo-native-code-reviewer and Codex, reproduced the findings, and fixed them on this branch:
A cancelled, closed or timed-out "Review startup options" job puts a saved PC back on background reconnection; a deadline is not treated as an explicit refusal.
An unattended update that meets the sign-in wait releases the automatic update queue.
The sign-in wait has its own deadline after an install stage.
A Task Scheduler failure surfaces its error with the one-time headless choice.
Docs, changelog and dialog copy say that signing out of Windows ends a desktop-started herdr and its panes.
The manager polls the startup status alongside descriptors for as long as the launcher's deadline.
A failed startup-review or headless job on a retrying PC resumes its retries.
A scheduler failure gets its own state, windows_start_failed, with its own copy, and no endless retries.
924c519 (round 3): the launch script clears the previous attempt's startup status before it starts the bridge, so a retry after fixing Task Scheduler cannot re-read the old failure.
Each fix has regression tests in server/machines.test.ts that fail on the previous head and pass on the next. Both reviewers pass 924c519; their remaining LOW notes go to a follow-up issue. The sign-out trade-off was accepted for the owner. CodeRabbit reviewed only the original commits and was rate-limited for this head, so the two reviewers stand in for it. REMOTE_BUNDLE_VERSION is unchanged, so this reaches PCs with the next bundle bump.
