fix(grok): acknowledge steer-injected mail before requeueing - #169
Conversation
Recognize exact same-session interjection evidence for a removed queued batch and retain its identity during the existing retry pause. Recheck the durable live branch after rewind so surviving injections are acknowledged without accepting stale or removed-branch evidence. Co-Authored-By: Claude Opus 5.5 <noreply@anthropic.com>

[Medium impact] The change reaches hcom's Grok mailbox delivery workflow. Hold this change until live rewinds can block acknowledgements based on stale transcript text. Findings
SummaryAdds a live acknowledgement for Grok steer injections and lets transcript recovery recognize their wrapped text.

1303-1307: 🚀 Performance & Scalability | 🔵 Trivial | 💤 Low valueThrottle repeated transcript scans, but retain a final check.
When a removed flight has
UnseenorRewoundevidence and no matching transcript entry, the loop can reread and scanupdates.jsonlon every idle poll, about every 100 ms. This can continue through the 2-second merge wait and 10-second requeue pause. The cachedInjectedpath skips disk reads, and the transcript cost depends on file size, so treat this as an optional optimization rather than a delivery defect. Force a transcript check before clearing the flight at requeue expiry so late durable evidence can still acknowledge it.Suggested throttle

Recover exact durable interjections when a detached prompt loses its response, and keep the first retry deadline stable across repeated missing queue snapshots. Throttle pending transcript scans, invalidate them on rewind, and force a final read before retrying. Require the complete post-submission retry observation window in stdio regressions. Co-Authored-By: Claude Opus 5.5 <noreply@anthropic.com>
Keep detached batches with a lost prompt response through the same fixed retry pause so late durable injections can be acknowledged. Resolve expiry with a forced strict evidence check after slower transcript work and apply that outcome without a later independent clock decision. With follow-up behavior Steer, Grok moves a queued prompt into the running turn when both have the same owner, so an hcom batch is only steered into a turn hcom started (an agent still working on earlier mail), never into the user's own turn. Grok announces it with x.ai/session/interjection under our promptId before answering removedFromQueue. Treat that as delivery instead of matching interjection text in the transcript.

This handler no longer remembers live rewind_marker events. If an injection was missed during a disconnect and a rewind arrives before its marker is saved, the next queue snapshot with the batch missing reads the old transcript. ran_in_transcript then accepts the removed injection and marks the mail read, so it will not be retried.
Keep the observed rewind marker as a veto until that exact marker is saved and the surviving branch is checked.

When
removed_atreachesMERGE_EVIDENCE_WAIT, this block takes the batch out ofin_flight. The dropped branch then waits anotherREQUEUE_DELAYbefore resubmission. If injection evidence arrives during that pause, the run loop cannot match it and submits the still-unread batch again. Retain the batch identity until the retry deadline, and check late evidence before resubmitting. This is the delayed-evidence case the PR aims to fix. (github.com)🤖 Prompt for AI Agents

Match the Steer text before treating an interjection as delivery.
interjected accepts the right sessionId and interjectionId even when the notification has unrelated text. It does not check interjection:true, an exact displayText match, or the full batch in the injected text. Such a notification can acknowledge mail that Grok did not inject. Validate those fields against flight.text before accepting the evidence. The stated delivery rule requires all of them. (github.com)

Wait for removal and live-branch evidence before acknowledging.
A matching notification sets Outcome::Delivered immediately, even if Grok has not returned removedFromQueue. This path also bypasses ran_in_transcript, so it does not establish that the injection survives a rewind. Cache the candidate evidence, then acknowledge only after the removal response and the required live-branch check. The stated rule requires removal plus positive injection evidence and excludes stale rewind evidence. (github.com)

Problem
With Grok's follow-up behavior set to Steer, a mailbox prompt queued with
sendNow:falsecan be consumed as auser_message_chunkinterjection in the current turn. hcom does not currently recognize that injection as delivery evidence. If the queued request takes theremovedFromQueuepath, the same unread batch can be submitted again as a new user turn. The retry path also discards the batch's identity before the retry pause ends, so late injection evidence can no longer be matched to it.
Reproduction and change
The stdio regression exercises the production
run/Client/ acknowledgement path with a synthetic packet shaped like an observed steer injection. An inferredremovedFromQueueresponse is followed by delayed injection evidence. Before the change, the same batch is submitted twice; afterwards it is submitted once and acknowledged. The original raw prompt response was not captured, so this is not an original-response replay. The change:
interjection:true, an exact fulldisplayTextmatch, and the full batch in its text.Ordinary queue, merge and reconnect handling, the retry delays, and
sendNow:falseremain unchanged.Validation
Local macOS arm64, Rust 1.99.0:
cargo test --locked --offline --bin hcom grok -- --nocapture --test-threads=1: 46 passed, including live/durable evidence ordering, late evidence, exact-match negatives, removal without injection, and rewind preservation/deletion.cargo fmt --all -- --checkandcargo clippy --all-targets --locked -- -D warnings: passed through the correspondingjust cisteps.cargo test --locked --offline -- --test-threads=1: 2,730 passed, 18 existing ignored tests.just citest step failed once inconfig::tests::test_terminal_known_presets_accepted. That test and the 101-test config group pass in isolation. One comparison run of unchanged upstream main in the same private environment also failed, but in a different test,pi_e2e_hook_dispatch; its config tests passed. This does not establish the cause of the candidate's parallel failure or exclude the change as a factor. The complete default CI gate is not green locally.MSRV was explicitly skipped because its toolchain runner was unavailable. cargo-dist, plugin TypeScript checks, Windows, and ignored real-tool/relay tests were not run locally.
A build containing this delivery change was also exercised in one live Grok 1.0.62 sample. The bounded tool ran naturally for 35.00398 seconds, exited successfully, and was neither cancelled nor moved to the background. The mail appeared once as an interjection in the original turn. The draft remained intact after restoring the follow-up setting. Across 31 recorded observations covering 60.018 seconds after restoration, there was no second user turn or requeue, the bridge acknowledged the mail once, and unread ended at zero.
That live result covers one sample and a bounded observation window, not every workload. The upstream-only branch was checked with the local commands above; no additional live model run was made for this branch.

This touches
src/delivery/grok.rs, as does open #163, and the two currently conflict textually. They address different failures (lost batch on leader restart vs. duplicate after a steer injection); happy to rebase onto whichever lands first.🤖 Generated with Claude Code
