What

First unit of the CI repair plan (docs/plans/2026-09-27-001-feat-ci-repair-plan.md, included here). Today publish.ci waits for CI and stops when it is red. This lets a definition declare how red CI gets repaired inside the attempt:

publish:
  ci:
    wait: true
    on_fail: {run: build, budget: 2}

A round (once U5 lands) hands the failing checks to run, then re-runs every phase after it: tests, reviewers, the risk classifier. Only then can a fix be pushed.

Save-time validation (R1):

Rule Why
ci.wait must be true There is no red CI to repair without the wait
run must be a defined agent phase Only an agent can fix code
run must not be the last phase Something after it must judge the fix
budget in 1..MaxCIRepairRounds (3) Each round re-runs reviewers; a larger budget mostly buys cost on a fix that isn't converging

There is deliberately no field for resuming later in the chain. An earlier revision of this PR had resume_from; review showed run: build, resume_from: review let a test phase between them go un-rerun, carrying its verdict on the old code into acceptance of the new. The field is gone rather than constrained.

⚠️ Inert until U5

This PR adds only the declaration. A declared on_fail validates but never fires. Red CI still ends the attempt accepted_unpublished, exactly as on main today. factory.yaml is deliberately not opted in yet (that's U6). The round ledger (U2), the engine continuation (U3), log capture (U4) and the round loop (U5) follow as separate PRs.

Rollout note

Definition parsing is strict. An older jig binary rejects a frozen snapshot that contains on_fail, so don't declare it in a definition until every worker and the control plane run a build that includes this PR.

Verification

  • just check is green: format, vet, package boundary, def validate on every example, full test suite, build.
  • Mutation-checked: each of the 7 rules (wait, run defined, agent kind, not last, lower bound twice, upper bound) was broken in turn, and the table test failed every time.
  • CLI on a copy of factory.yaml: {run: build, budget: 2} passes; resume_from is an unknown field; run on the last phase is rejected with a message naming why.
  • An independent review and CodeRabbit each found real gaps. All are fixed in later commits on this branch: two test gaps, the phase-skipping hole, and a weak R6.

Plan changes in this PR

  • U1 is scoped to the spec and its validation. The round types move to U2 and the log limits to U4, where they are first used.
  • resume_from is removed throughout (KTD1 records why).
  • R6 is strengthened: accepted needs a green ci head that is none of the heads any round repaired. It still need not equal the last pushed head, so a person's fix after the rounds run out stays acceptable on publish retry.
  • U3 pins two semantics that match existing repair dispatch: the run phase ignores its own if: guard, and edge budgets reset each round while sends and the attempt ceiling stay shared.

U1 adds only the definition block and its validation; the round ledger
types move to U2 and the log limits to U4, where they are first used.
U3 now states that the repair phase ignores its if: guard, as repair
targets already do, and that edge budgets reset per round while sends
and the ceiling stay attempt-wide.

Co-Authored-By: Claude Opus 5.5 <noreply@anthropic.com>
A definition that waits for CI may now declare
publish: {ci: {on_fail: {run, resume_from, budget}}}. Save-time
validation requires ci.wait, an agent run phase, a resume_from strictly
after run so the phases downstream of a fix judge it, and a budget in
1..MaxCIRepairRounds (3).

The block is inert until the round loop lands (U5): red CI still ends
the attempt accepted_unpublished exactly as it does today.

📝 Walkthrough

Walkthrough

The pull request adds a plan for opt-in CI repair and implements protocol settings and validation for repair phases and round limits. The planned runtime repair flow is not implemented in these changes.

Changes

CI repair

Layer / File(s) Summary
CI repair behavior and execution plan
docs/plans/2026-09-27-001-feat-ci-repair-plan.md
The plan describes bounded repair rounds after failed CI, resumed execution, and checks before pushing. It also specifies handling for limits, cancellation, and moved branches.
Repair configuration and validation
internal/protocol/definition.go, internal/protocol/definition_test.go
The protocol adds optional publish.ci.on_fail settings and a maximum of three repair rounds. Validation and tests cover CI waiting, phase references and ordering, phase type, and budget limits.

Priority: ⬇️ Low

Estimated code review effort: 2 (Simple) | ~10 minutes

Change: Feature

Suggested reviewers: claude

Merge Risk: 🟡 Moderate · up to d482f

CI repair is not active yet, but its configuration and plan could allow future repairs to pass without rerunning a test or judging the repaired head. Resolve these rules before relying on repair declarations.

Security Architecture Review

Security architecture risk: 🟡 Moderate · up to d482f

The new setting does not yet run repairs, so it does not presently give a repair agent new authority. However, an allowed configuration could skip checks between the repair and resume phases when the planned loop is enabled. Definitions using the new setting also need a coordinated rollout across readers.

Retained concerns

  • Medium · security · inferred: The accepted run/resume contract can omit an intervening test or gate from a future repair round. If that round retains earlier gate reports as planned, acceptance could use a passing report from before the repaired code existed. Repair execution is not present in this PR.
Security review details

Security Blast Radius

  • inferred — Current exposure is the ability to store a validated definition, not additional repair-agent execution. Once the planned loop exists, the relevant scope is an opted-in attempt and its publishing branch: a repair agent's changed code could inherit an earlier check result if an intervening phase is skipped.

Security Findings and Attack Paths

  • inferred — A permitted build → test → review definition may set run to build and resume_from to review. In the documented future loop, a repaired code change would skip test; if its prior passing report remains in the execution map, acceptance can count it without checking report freshness. This is a prospective control-bypass path, not a present repair-runtime finding.

Trust Boundaries and Controls

  • observed — Definition source enters through size and nonblank checks before strict protocol parsing. The new validation checks phase identity, kind, ordering, waiting, and budget; the inspected worker does not turn this declaration into repair authority.

Resilience and Maintainability Implications

  • inferred — The planned round ledger, non-force push, moved-head check, and terminal unpublished state address repetition and partial failure, but their implementation cannot be assessed in this declaration-only PR.

Hardening Proposals

  • proposed — Before enabling repair rounds, require the resume point to cover every code-dependent check after the repair, or refresh and round-scope all required gate reports and phase results before acceptance.
  • proposed — Gate declaration or snapshot rollout on reader-version compatibility rather than relying solely on an operator to delay opt-in during a mixed-version deployment.

- R3. A round sends the failing checks to the `run` phase as its input envelope, then runs every phase from `resume_from` to the end of the chain, with every `if:` guard, gate and `on_fail` edge live. Phases before `resume_from` do not re-run; their envelope fields carry over.
- R4. After the chain, acceptance and `publish.hold_when` are judged again over the merged field view. If acceptance fails or the hold now holds, nothing is pushed.
- R5. A fix is pushed to the same attempt-scoped branch without force, and the push is fenced and recorded as a numbered round on the control plane before and after the side effect.
- R6. The control plane enforces the round budget against the frozen snapshot, and refuses `accepted` unless the `ci` record was written after the last recorded round and names a head other than the one that round repaired.

Require CI to match the repaired head.

awaitCI follows the branch's current remote head and returns that head. A person can push a later head after the repair round starts, and the CI record can name that later head. The remote_ref != head_before condition would then allow accepted without the repair chain judging the CI head. Require equality with head_after.

Partly taken, in b9d9f8b. "Differs from the last repaired head" was too weak, so R6 now requires the green head to be none of the heads any round repaired. Strict equality with the last head_after is not adopted: the CI gate already lets a person push a fix and have the publish-only retry accept it (the ci record may name a later head than proof). After rounds run out, equality would refuse exactly that fix. The plan now states this explicitly in R6.

@Steel-tech, you’re right that strict equality in R6 would block the existing publish-only retry after a person pushes a fix. I withdraw that blanket requirement.

The revised R6 still leaves the automatic path open. If a person pushes after a repair round’s head_after, awaitCI can record the person’s green head. That head differs from every head_before, so R6 permits accepted without the repair chain judging that head. KTD7 checks for a moved head before a new round, but not before recording green CI.

Please distinguish the two paths: require the CI head to equal the last head_after for automatic acceptance, while preserving the current-head behavior for an explicit publish-only retry.

Learning: In `StructuPath/jig`, `internal/worker/publish.go` uses `awaitCI` to judge the current remote branch head. An explicit publish-only retry can therefore accept a green head pushed by a person after the recorded publish proof; it does not rerun agent phases or start CI repair.

Comment thread internal/protocol/definition.go Outdated
Review found that run: build, resume_from: review validated with a test
phase between them: test would never re-run on the fix, and its verdict
on the old code would carry into acceptance of the new. The only safe
resume point is the phase right after run, so the field is removed and a
round always re-runs every phase after run. run may not be the last
phase, since nothing would then judge the fix.

The plan follows, and R6 is strengthened: the green CI head must be none
of the heads any round repaired, rather than merely differ from the
last one. It still need not equal the last pushed head, so a person's
fix after the rounds run out stays acceptable on publish retry.
