What

Two commits that bring the stock definitions onto the current model generation and add the primitives needed to model the review-and-risk half of an agentic software factory.

1. Per-role effort, current-model rosters, CLI version warning

  • effort: on a role (low | medium | high | xhigh | max), validated at save time. Claude Code receives it as --effort; Codex as a root-level model_reasoning_effort override (max maps to xhigh, Codex's ceiling). Unset keeps the CLI's default. The agent_start trace event records it.
  • simple-sdlc and plan-build-test move the builder and reviewer to opus (medium / high effort) and the planner to sonnet, following current guidance to keep code edits and judgment on the main model. The haiku demos (smoke, scout, two-phase) are unchanged.
  • jig run / jig worker warn when the Claude Code CLI is older than 2.1.280 (the first release serving Opus 5.5), since roster aliases resolve to whatever model the installed CLI knows. Non-blocking.

2. Risk gate, publish hold, spend cap, and factory.yaml

  • if: guards may compare. if: "risk == high" runs a phase when the predicate holds, in the same <field> ==|!= <literal> language as on_fail.when. Bare field names still test truthiness. Malformed comparisons are rejected at save time.
  • Code phases may report. reports_fields: true makes the command's last output line a JSON object whose fields join the envelope view. A reporting phase that prints no report fails; the adapter's own fields (status, passed, exit_code, …) are reserved.
  • Publish may be held. publish: {hold_when: "<predicate>"} is judged after acceptance passes. When it holds, the attempt ends accepted_unpublished with the hold in the result and a publish_held trace event; the publishing runner pushes nothing, and the existing publish-only retry is the human sign-off that releases it.
  • Roles may cap spend. budget_usd goes to Claude Code as --max-budget-usd. Codex has no such flag, so the adapter refuses a capped role rather than run it uncapped — the same posture it already takes for tools.
  • examples/definitions/factory.yaml uses all four: plan → build → commit → test (repair loop) → correctness, security, and maintainability reviewers each looping the builder until they approve (budget 3, exhausted: fail-job) → a deterministic, model-free risk classifier scoring paths and diff size → an extra briefing review and a publish hold for high-risk work. Low-risk work publishes on its own.

Compatibility

All new fields are optional; existing definitions parse and behave unchanged. The pre-existing unused thinking: role field is untouched.

Testing

  • just check equivalent: gofmt, vet, package boundary, all six stock definitions validate, go test ./...
  • go test -race on internal/engine and internal/runtime/...
  • New tests: guard parsing/rejection, reports_fields happy path / no-report / reserved-field, publish hold on high-risk vs. skip on low-risk (engine), hold reaches the publishing runner without touching the gateway (worker), --effort / --max-budget-usd argument shape (claudecode), -c model_reasoning_effort placement on both create and resume shapes and budget refusal (codex).
  • The factory.yaml risk classifier was exercised against real temp git repos for low-risk, sensitive-path, over-threshold, and quoted-path cases.
  • Two pre-existing internal/worker tests (TestAManifestWriteFailure…) fail in this sandbox because it runs as root and ignores read-only directories; they fail identically on main here and are unrelated to this diff.

Summary by CodeRabbit

  • New Features

    • Workflow definitions now support per-role effort and spending limits, conditional reviews, custom risk reports, and rules that hold high-risk work before publishing.
    • Added a complete example workflow with risk classification, additional review for high-risk changes, and limited revision attempts.
    • Claude Code runs now warn when the installed version is below the recommendation.
  • Documentation

    • Updated guides with model, effort, budget, risk-review, and publish-hold guidance, including how to release held work.
  • Bug Fixes

    • Invalid or missing reports from reporting steps now fail instead of being accepted; report fields can’t overwrite system-owned fields.

Roles can now set `effort: low|medium|high|xhigh|max`, validated at save
time. Claude Code receives it as --effort; Codex as a root-level
model_reasoning_effort override (max maps to xhigh, Codex's ceiling).
Unset keeps the CLI's default for the model. The agent_start trace event
records the effort a phase ran at.

The simple-sdlc and plan-build-test examples move the builder and
reviewer to `opus` (medium and high effort) and the planner to `sonnet`,
following the current guidance to keep code edits and judgment on the
main model. The haiku demos (smoke, scout, two-phase) are unchanged.

`jig run` and `jig worker` now warn when the Claude Code CLI is older
than 2.1.280, the first release that serves Opus 5.5, since roster
aliases resolve to whatever model the installed CLI knows.

…finition

Definitions gain four small primitives that together model the review-
and-risk half of an agentic software factory:

- `if:` guards may compare: `if: "risk == high"` runs a phase when the
predicate holds, in the same <field> ==|!= <literal> language as
on_fail.when. A bare field name still tests truthiness. Malformed
comparisons are rejected at save time.
- Code phases may report: `reports_fields: true` makes the command's
last output line a JSON object whose fields join the envelope view.
A reporting phase that prints no report fails; the adapter's own
  fields are reserved.
- Publish may be held: `publish: {hold_when: "<predicate>"}` is judged
after acceptance passes. When it holds, the attempt ends
accepted_unpublished with the hold recorded in the result and a
publish_held trace event; the publishing runner pushes nothing and
  the publish-only retry releases it.
- Roles may cap spend: `budget_usd` goes to Claude Code as
--max-budget-usd. Codex has no such flag, so the adapter refuses a
capped role rather than run it uncapped, as it does for tools.

examples/definitions/factory.yaml uses all four: plan -> build ->
commit -> test -> three specialist reviewers each looping the builder
until they approve -> a deterministic risk classifier -> an extra
briefing review and a publish hold for high-risk work.

📝 Walkthrough

Walkthrough

Role definitions now support effort and budget settings. Code phases can report fields for predicate guards and publish holds. Runtime adapters handle supported settings, and the new factory example uses risk classification to conditionally run a review and hold publishing.

Workflow contracts and report handling

Layer / File(s) Summary
Definition and field-report contracts
internal/protocol/definition.go, internal/protocol/definition_test.go, internal/engine/code_phase.go, internal/engine/repair.go
Definitions add validation for effort, budgets, publish holds, and reported fields. Predicate guards are parsed, and code-phase reports must be valid JSON objects that do not overwrite adapter-owned fields.
Reported fields and publish holds
internal/engine/phase.go, internal/engine/phase_test.go, internal/worker/publish.go, internal/worker/publish_test.go, internal/worker/registration.go

Merge Risk: 🟡 Moderate · up to 92424

High-risk changes can bypass the factory workflow’s extra review and publishing hold. Fix both classification paths before merging; large valid reports also need to remain readable.

Security Architecture Review

Security architecture risk: 🟠 High · up to 92424

A high-risk change can reach automatic publishing if a later result replaces the risk decision used by the hold. Held work also has a release path whose approval requirement is not established by the available evidence. The initial hold works when the risk value remains intact, but that does not protect every path to publication.

Retained concerns

  • High · security · observed: The new publish hold trusts a shared, last-writer-wins field view rather than preserving the classifier's risk decision. A later agent result can replace risk; an absent risk in a reporting workflow also makes the equality hold false. Either condition can leave accepted work eligible for automatic publishing.
  • Medium · security · inferred: The new human-sign-off meaning assigned to publish-only retry is not matched by a demonstrated approver check. The existing retry path checks attempt state and original worker, then can publish without repeating the risk review; the observed HTTP mutation check does not establish who approved release.
Security review details

Security Blast Radius

  • inferred — The affected outcome is publication of an accepted change to its configured remote repository, rather than only an incorrect review display. The available evidence does not establish multi-tenant exposure or deployment-wide reachability.

Security Findings and Attack Paths

  • observed — The retained authorization-bypass findings map to the risk-field-to-publish boundary. A later agent-controlled field can change the value used by the hold, while an incomplete reporting result can leave that value absent; equality with high then does not hold.

Trust Boundaries and Controls

  • observed — Adapter-owned fields cannot be supplied by a reporting command, and held initial attempts do not reach the publish gateway. Neither control establishes ownership of the risk field after subsequent agent output is merged.

Resilience and Maintainability Implications

  • observed — Publish retry atomically checks accepted_unpublished state and original-worker ownership, limiting duplicate or foreign-worker release. It does not itself demonstrate authorization by a human approver or re-evaluation of the risk hold.

Hardening Proposals

  • proposed — Keep the classifier's release decision separately owned and fail closed when a required decision is absent or invalid; require an explicit, authorized approval to release work held for risk review.

Addresses three review findings on the risk gate:

- An agent envelope could overwrite a field a reports_fields phase set,
so a reviewer reporting `risk: low` escaped a publish hold keyed on
the classifier's `risk: high`. Agent envelopes now merge around
reported fields; the attempted overwrite is traced as
  reported_field_protected.
- factory.yaml's classifier guessed its diff base from commit authors,
which a builder-authored commit could defeat. Code phases and gates
now receive JIG_BASE_SHA, the run's pinned commit, and the classifier
diffs against it (failing loudly when it is unset).
- The report was parsed from the 4 KiB output tail, so a longer report
line was cut into invalid JSON. The final line is now captured whole
(up to 32 KiB) alongside the tail; a longer one fails the phase
  rather than being truncated.

Claude-Session: https://claude.ai/code/session_01LwarQhEaL1ygzyMLvaXvZH
- phase_test.go was not gofmt-clean after naming JIG_BASE_SHA in the
  env-containment test, failing CI's format-check.
- factory.yaml's guard and publish hold said `risk == high`, which does
not hold when `risk` was never reported, so unclassified work would
publish. Both now say `risk != low`: anything the classifier did not
explicitly score low is reviewed and held. A new engine test proves
a `!=` hold fires when the field is absent.
- README states the sign-off model: with one trusted operator and no
control-plane authentication, the operator's publish retry is the
approval, and predicates should be written to fail closed.

This comment covers the two concerns in CodeRabbit's Security Architecture Review summary. There's no review thread for them, so I'm answering here.

1. The hold fails open when risk is absent. Confirmed and fixed in 8f1ab82. hold_when: "risk == high" doesn't hold when the field was never reported. factory.yaml now uses risk != low for both the extra-review guard and the hold. Anything the classifier didn't explicitly score low is reviewed and held, and that includes a missing value. New test: TestANotEqualHoldFailsClosedWhenTheFieldWasNeverReported. The other half of this concern (a later agent result replacing risk) was fixed in 4caf262.

2. Publish retry as sign-off has no approver check. Not changed, because this matches jig's documented threat model. The control plane is loopback-only, has one trusted operator and no authentication (README, Loopback only). Operator access is therefore the approval, and a separate approver identity would need an auth system jig deliberately doesn't have in v1. 8f1ab82 states this in the README next to the hold, along with the advice to write hold predicates so they fail closed.

8f1ab82 also fixes the format-check failure on 4caf262, which was an un-gofmt'd test map.

🤖 Lab Code Review (draft opinion)

  • internal/engine/code_phase.go: The adapterEnvelope function signature changed but all call sites were not updated, causing a compile error. Fix: Update the two calls to adapterEnvelope to include the reported map argument.
  • internal/engine/phase.go: The execution struct field order was changed but not all initializations in the file were updated, causing compile errors. Fix: Reorder the struct initialization in runAgentPhaseAttempt to match the new field order.
  • internal/engine/phase_test.go: The test scenario factorySnapshot uses an undefined variable 'envelope' in enginetest.Step.Text. Fix: Replace envelope(...) with the actual JSON string or define the helper function.
  • internal/protocol/definition.go: The PublishSpec field HoldWhen should be a pointer to allow nil when publish is not declared, but it's a string. Fix: Change HoldWhen to *string and update validation to check for nil.
  • cmd/jig/runtime.go: The VersionWarning function is called but not imported; missing import for claudecode. Fix: Add "github.com/yourorg/strucpath/internal/runtime/claudecode" to imports.

I checked the Lab Code Review draft against head 8f1ab82, and none of its five findings reproduce. The code builds and passes go vet, and CI (Linux, macOS, UI, check) passes on this commit.

  1. adapterEnvelope call sites. There is exactly one call site, internal/engine/phase.go:828, and it already passes reported. It would be a compile error otherwise, and the build passes.
  2. execution struct field order. &execution{…} at phase.go:193 is a keyed literal, so field order doesn't matter. runAgentPhaseAttempt doesn't construct an execution.
  3. Undefined envelope in tests. It's defined at internal/engine/phase_test.go:112 as func envelope(fields map[string]any) string.
  4. HoldWhen should be *string. The nil case is already handled one level up: DefinitionSpec.Publish is *PublishSpec, which is nil when publish: isn't declared. When it is declared, validatePublish rejects an empty hold_when.
  5. Missing claudecode import in cmd/jig/runtime.go. It's imported at line 29 as github.com/StructuPath/jig/internal/runtime/claudecode. The suggested path (github.com/yourorg/strucpath/…) isn't this module.

No changes made.
