chore(desktop): move the desktop app to experimental/switchyard-desktop - #1184
This PR moves the desktop app, terminal app, and their installer from crates/switchyard-desktop to experimental/switchyard-desktop. The main Cargo
workspace no longer builds or tests them.
The root Cargo.toml removes the crate from members and adds it to exclude. The app is now its own Cargo workspace, with its own Cargo.lock
and rust-toolchain.toml. The toolchain is Rust 1.99, the same as the root.
Its own .cargo/config.toml holds the cargo desktop and cargo desktop-icons
aliases, which are removed from the root .cargo/config.toml.
The app still depends on switchyard-runner, switchyard-costs, and switchyard-protocol through path dependencies, so it builds against the
crates in the same checkout.
cargo desktop install now runs two builds from the checkout root. It builds switchyard-server from Cargo.toml and switchyard-desktop from experimental/switchyard-desktop/Cargo.toml, both into the root target/
directory. The installer test's fake cargo checks the manifest and package of
each build. It exits with an error if one build asks for both packages. A new
test case checks that a failed app build changes no files or services.
A PR that changes only files under experimental/switchyard-desktop/ no longer
starts the full CI run. cargo test --workspace no longer runs the app's
tests.
The desktop sections of INSTALLATION.md (Desktop installer, Server Keys,
Linux Codex Service, and Windows Desktop App) move to experimental/switchyard-desktop/INSTALLATION.md. The root guide keeps a
short section that links to it. The installer help and error messages now say
to run cargo desktop install from experimental/switchyard-desktop.
Why
The desktop app and installer are outside Switchyard release QA and have no
support or compatibility guarantee. Keeping them in the main workspace adds
their dependencies to every workspace build and lock file, and makes CI run and
gate on their tests.
Windows tray popup fixes
The second commit also fixes two problems in the Windows tray popup from #1115:
tray_size and toggle_tray in gui.rs held a lock on a temporary State<TrayPopup>, so the app did not compile for Windows. Each function now
keeps the State in a local variable while it holds the lock.
Right-clicking the tray icon while the popup was open left the popup on
screen behind the tray menu. The tray click handler now hides the popup when
the right button goes down.
What stays the same
The app's behavior does not change. Installed files stay in ~/.switchyard,
settings files keep their format, and the package and binary names stay switchyard-desktop and switchyard-desktop-install.
Lock files
The root Cargo.lock only loses the 352 package versions that only the app
used. No version changes or additions. The app's Cargo.lock started as a copy
of the root lock file, and Cargo removed the entries the app does not use, so
the app keeps the same dependency versions.
Notes for reviewers
Start with Cargo.toml, experimental/switchyard-desktop/Cargo.toml, and build in experimental/switchyard-desktop/src/install.rs. Most other files are renames.
From the root: cargo check --locked --workspace --exclude switchyard-py --all-targets.
I skipped switchyard-py because its PyO3 build script cannot find a
Python configuration on this machine.
From experimental/switchyard-desktop: cargo desktop --help and cargo desktop install --dry-run. Rustup chose Rust 1.99 from the new rust-toolchain.toml, and the dry run used the checkout root as the source to
build from.

New Features
The experimental desktop app now includes a tray popup for viewing usage and server details, navigating settings, and accessing app actions.
Documentation
Updated guides explain how to install and use the experimental desktop and terminal apps. They are outside release QA and have no support or compatibility guarantee.
Desktop installation commands are documented for use from the experimental app directory.
Changes
The previous Linux service installer and uninstaller scripts are no longer provided.

Walkthrough
The desktop app moves to an excluded experimental workspace. The change adds a cross-platform tray popup, updates the app’s build and installation guidance, and removes the previous root-level Linux installer scripts and Makefile targets.
The desktop app is excluded from the root workspace and has its own manifest, toolchain, and Cargo aliases. Full CI excludes its directory. The installer builds the server and desktop app from separate manifests, and its tests check build order and failures. Command guidance now specifies the experimental directory.
Tray popup behavior and interface experimental/switchyard-desktop/src/gui.rs, experimental/switchyard-desktop/src/gui/panel.rs, experimental/switchyard-desktop/ui/tray.html, experimental/switchyard-desktop/ui/tray.css, experimental/switchyard-desktop/ui/tray.js
The app adds a usage popup. macOS uses a panel; Windows positions a webview popup within the monitor work area. The interface refreshes usage, supports navigation and actions, and adjusts popup height.
Desktop UI and form regression tests experimental/switchyard-desktop/tests/frontend.test.cjs, experimental/switchyard-desktop/src/tui.rs
New frontend tests cover model selection, editor status, navigation during refresh, and pending model lists. A TUI test checks preservation of a replacement settings-file form after preview replies.
The experimental guides describe app installation and behavior across platforms. The repository guides link to them and update pricing, installer, and routing-format statements.
The root Linux installation targets, scripts, helpers, and tests are removed. The installation guide replaces the previous root-level instructions with an experimental-app notice and a link to the desktop installation guide.
The desktop app move is well contained. Users with an existing install must rerun the installer once from the updated checkout, because in-app reinstall fails until then, and the guide should say so. A small Windows tray-popup glitch and two inaccurate documentation statements should also be fixed, but none of these blocks the merge.
