Summary

Four documentation corrections combined into one pull request, replacing #993 and #994 (and two branches that were never opened). Each one removes a statement the code does not back. English and Turkish are updated together; config.py, _parser.py and the other budgeted modules change only by in-place string edits, so the module-size ratchet is untouched.

Changes

Theme Said Now says
Webhooks (docs/usermanuals/{en,tr}/operations/webhooks.md, config references, access-control SOP) Slack, Teams and Discord all accept the payload directly Slack accepts the attachments block; Teams (Office 365 Connectors retired, Workflows want an Adaptive Card) and Discord (needs content/embeds, answers HTTP 400) need a relay; the real payload is shown. Also: url_env is read only when url is empty (it said the opposite); notify_on_failure gates training.failure/training.reverted; no payload carries FORGELM_OPERATOR; eight events, not five
DeepSpeed presets (references, troubleshooting, enterprise guide, user manuals, config_template.yaml) built-in presets the names resolve only from a source checkout, not from a wheel or the Docker image; known issue #410 for zero2; the "fits 70B on 8×24 GB" sentence is gone; the template's launch line is -m forgelm
First run (getting-started/first-run, project-layout, compliance/human-oversight, EN+TR) an artifacts/ bundle with a manifest.json that hashes every file, config_snapshot.yaml, an invented training log and doctor output the tree a run really writes; only the audit log (verify-audit) and final_model/ (verify-integrity) are tamper-checked, nothing hashes compliance/; the renderer's real doctor format
--offline (--help, model.offline description, references, enterprise guide, air-gap page) "Air-gapped mode", "prevents any network calls", Comet sets the three Hugging Face offline variables; does not stop webhooks, judge/synthetic-data API clients or W&B/MLflow; Comet is not a report_to value

Checked

Webhook payload and url_env precedence against forgelm/webhook.py; the output tree against trainer.py/compliance.py; forgelm doctor --offline run for the real format; TrainingArguments-independent. forgelm --help text and field descriptions are edited in place.

Summary by Sourcery

Update bilingual documentation and user-facing descriptions to accurately reflect ForgeLM's current runtime behavior.

Enhancements:

  • Align English and Turkish documentation, CLI help, and configuration field descriptions with the implemented webhook behavior, DeepSpeed preset availability, first-run output structure, and offline-mode scope.

Documentation:

  • Correct webhook documentation to describe the Slack-format payload, relay requirements for Teams and Discord, URL precedence, notification coverage, and the complete event vocabulary.
  • Document that DeepSpeed preset names require a source checkout, identify the known zero2 issue, and replace unsupported preset and capacity claims with custom JSON guidance.
  • Replace the fictitious first-run artifacts and output examples with the actual run directory tree, tamper-verification boundaries, approval staging behavior, and doctor output.
  • Clarify that --offline only configures Hugging Face offline behavior and does not disable webhooks, API clients, or experiment tracking integrations.

Tests:

  • Update the changelog with the documentation corrections.

Summary by CodeRabbit

  • Documentation
    • Clarified that offline mode blocks Hugging Face, Transformers, and Datasets network access, but does not disable webhooks, API clients, or experiment trackers.
    • Updated webhook guidance on supported payloads, relay requirements, URL precedence, event types, and failure notifications.
    • Clarified that DeepSpeed presets require a source checkout; examples now favor custom JSON configuration paths and note a ZeRO-2 preset issue.
    • Updated run-output examples and integrity-check guidance, and corrected human-approval command examples.

…e wrong webhook statements

The webhooks user-manual page (English and Turkish) said "Slack, Teams and Discord all accept the payload directly".
The body is a Slack-style `attachments` block with no top-level text, content or embeds. Discord requires content or
embeds and answers HTTP 400; Office 365 Connectors for Teams were retired in May 2026 and Teams Workflows webhooks expect
an Adaptive Card. The page now shows the real payload (copied from the schema page, which was already right), says Slack
accepts the attachments block and that Teams and Discord need a relay, and says a rejected delivery is only a WARNING.

Three neighbouring statements were wrong too:
- `url_env` was said to override `url`; `_resolve_url` reads `url_env` only when `url` is empty, so `url` wins.
- The `notify_on_failure` description said "any non-zero exit"; it gates training.failure and training.reverted.
- The access-control SOP listed five webhook events (there are eight), said every payload carries FORGELM_OPERATOR (no
payload field does) and named a "Teams connector token".

The field descriptions in config.py are reworded in place, so the module's line budget is unchanged.

…eckout

distributed.deepspeed_config accepts zero2, zero3 and zero3_offload, resolved to configs/deepspeed/<name>.json beside the
package or in the current directory. That folder is in the repository and the sdist but not in the wheel or the Docker image,
so on a pip install the names raise a ConfigError, including the default (zero2, used when deepspeed_config is unset). The
configuration and distributed-training references, the troubleshooting entry (whose sample error was the wrong exception
type; it now shows the real message), the enterprise guide, the user manuals, config_template.yaml and the field description
said "built-in" or "preset" without that condition.

They now say it and point at a JSON path that works on every install. The unverified "zero3_offload fits 70B on 8x24 GB"
sentence is removed, the zero2 preset's own failure (allgather_bucket_size "auto" is not filled in) is noted with its issue,
and the template's launch line is `-m forgelm`, the only form that runs the checkout.

Packaging the presets and a test that resolves one from an installed wheel are code changes and stay open.

…ayout and approval pages

The first-run page told a new user that a run produces checkpoints/<name>/artifacts/ with a manifest.json that hashes "every
file inside ... for tamper-evidence", a config_snapshot.yaml, a safety_report.json and a data_audit_report.json; the
project-layout page repeated the artifacts/ directory and said that merging runs "breaks the SHA-256 manifest". None of
those files exist. A run writes (checked in trainer.py and compliance.py):

- audit_log.jsonl and audit_log.jsonl.manifest.json at the top of training.output_dir;
- compliance/: compliance_report.json, training_manifest.yaml, data_provenance.json, data_governance_report.json, and
  annex_iv_metadata.json only when the YAML sets compliance.provider_name, system_name or intended_purpose;
- safety/ and benchmark/ only when those gates are enabled;
- final_model/: the weights, README.md (model card), deployer_instructions.md and model_integrity.json (or
final_model.staging.<run_id>/ until forgelm approve, when approval is required).

Only the audit log (verify-audit) and final_model/ (verify-integrity) are tamper-checked; nothing hashes compliance/, and the
pages now say so. The invented training log (a DPO pass in an SFT-only template, "Llama Guard S1-S14: clean") is replaced by
a description of the stages the template really runs, the approval-gate sample shows the two log lines the trainer prints, and
the doctor sample uses the renderer's real format (ASCII header, [+ pass] markers, "discoverable" wording, abridged rows).
English and Turkish.

Whether to add a manifest over compliance/ is a code decision and stays open.

--offline (and model.offline) sets HF_HUB_OFFLINE, TRANSFORMERS_OFFLINE and HF_DATASETS_OFFLINE. Nothing else reads it: webhook
delivery, the LLM-judge and synthetic-data API clients, and W&B / MLflow are unaffected (the air-gap user-manual page already
said so after an earlier correction). The --help text, the model.offline field description, the configuration and CLI
references (English and Turkish) and the enterprise deployment guide still said "Air-gapped mode" and "Prevents any network
calls", which is how an operator who relies on the flag as an egress control would be misled.

They now say which variables are set and what is not stopped, and the enterprise guide names the settings that finish the
job (omit webhook:, use local judge/teacher models, report_to: none). The air-gap table no longer lists Comet, which
training.report_to (tensorboard, wandb, mlflow, none) does not accept. All edits are in place, so the parser and config.py
line budgets are unchanged. Gating those clients behind the flag is a code change and stays open.

📝 Walkthrough

This PR updates documentation, configuration descriptions, CLI help, and examples in English and Turkish. The changes cover webhook payloads and settings, DeepSpeed presets, offline-mode scope, and training outputs and examples.

Changes: Webhook documentation

Layer / File(s) Summary
Webhook payload and configuration guidance
docs/usermanuals/{en,tr}/operations/webhooks.md, docs/qms/access_control*.md, docs/reference/configuration*.md, docs/usermanuals/{en,tr}/reference/configuration.md, forgelm/config.py, CHANGELOG.md
The documentation describes Slack-style payloads, relay requirements for Teams and Discord, pipeline events, url precedence over url_env, and attribution and authentication limits. Configuration descriptions also clarify failure-notification conditions.

DeepSpeed documentation

Layer / File(s) Summary
Preset resolution and JSON examples
config_template.yaml, forgelm/config.py, docs/guides/enterprise_deployment.md, docs/guides/troubleshooting*.md, docs/reference/distributed_training*.md, docs/usermanuals/{en,tr}/reference/configuration.md, docs/usermanuals/{en,tr}/training/distributed.md, CHANGELOG.md
Examples and guidance state that preset names require a source checkout and use custom JSON paths. The documentation also describes the zero2 allgather_bucket_size issue and updates the stated model-fit guidance.

Offline-mode documentation

Layer / File(s) Summary
Offline-mode scope and controls
forgelm/cli/_parser.py, forgelm/config.py, docs/guides/enterprise_deployment.md, docs/reference/configuration*.md, docs/usermanuals/{en,tr}/reference/cli.md, docs/usermanuals/{en,tr}/operations/air-gap.md, CHANGELOG.md
CLI and configuration descriptions say offline mode sets Hugging Face offline variables and does not stop webhook, API-client, or tracker traffic. Operations guidance lists reporting settings and local MLflow configuration.

Training examples and output documentation

Layer / File(s) Summary
Training flow and output layout
docs/usermanuals/{en,tr}/getting-started/first-run.md, docs/usermanuals/{en,tr}/getting-started/project-layout.md, docs/usermanuals/{en,tr}/compliance/human-oversight.md, CHANGELOG.md
The guides update doctor, training, and approval examples. They describe output directories and optional files, and distinguish audit-log and final-model integrity checks from compliance files.

CodeRabbit: Slack's signing secret verifies requests from Slack, not requests to an incoming-webhook URL, so it is not a control for
receiving ForgeLM webhooks; ForgeLM sends no signature, so a custom relay needs its own authentication. Corrected in the access-control SOP
and both webhook pages, English and Turkish. And a DeepSpeed preset name works whenever configs/deepspeed/<name>.json is available beside the
package or in the working directory; a source checkout is merely what provides it.
