fix(notebooks): end-to-end Colab usability sweep — torchao, config_template, safety fallback - #46
Conversation
…mplate, safety fallback End-to-end audit of all 10 notebooks identified three real issues that would surface as cryptic runtime errors on a fresh Colab session: 1. **torchao 0.10 vs peft >=0.16 conflict (7 notebooks).** Colab base image ships ``torchao==0.10``, but modern ``peft.PeftModel.from_pretrained`` requires ``torchao>=0.16``. Each affected notebook's Step 7/8 compare-base-vs-fine-tuned cell crashed with ``ImportError: Found an incompatible version of torchao``. Added a one-line ``pip install -q --upgrade 'torchao>=0.16.0'`` to the install cell of every notebook that loads a LoRA adapter via ``PeftModel.from_pretrained``: ``quickstart_sft``, ``dpo_alignment``, ``grpo_reasoning``, ``kto_binary_feedback``, ``multi_dataset``, ``synthetic_data_training``, ``galore_memory_optimization``. 2. **Missing ``config_template.yaml`` in ``post_training_workflow.ipynb``.** The first executable cell calls ``forgelm --config config_template.yaml --fit-check`` but the file is bundled in the repo, not the wheel — so a fresh Colab session fails with ``Config file not found``. Added a ``wget`` step to the install cell that pulls the file from ``main``. 3. **Silent failure in ``safety_evaluation.ipynb`` Step 3.** The prompt- library bootstrap ran ``!git clone … 2>/dev/null`` and silently set ``prompts_dir`` to a non-existent path on clone failure; the fallback branch claimed to "create sample prompts" but no creation actually happened. The next cell then wrote that broken path into the YAML config, training crashed with ``FileNotFoundError``. Rewrote Step 3 as a three-tier fallback: in-package path → git clone (with ``subprocess.run`` so the return code is checked) → ``urllib`` single-file wget → inline 3-prompt smoke set with a loud warning. Every branch ends with a populated ``prompts_dir`` that downstream cells can rely on. Also dropped the stale ``(Phase 10)`` parenthetical from the ``post_training_workflow.ipynb`` title — phase numbering was consolidated into ``docs/roadmap/completed-phases.md`` in v0.5.7. Verified: all 10 notebooks remain valid nbformat v4 JSON, all six doc guards pass (anchor-resolution, bilingual-parity, CLI-help consistency, wizard-defaults, no-analysis-refs, no-unguarded-sys-modules-pop). No production code touched. Co-Authored-By: Claude Opus 4.7 (1M context) <noreply@anthropic.com>

Code Review
This pull request updates several notebooks to upgrade torchao to version 0.16.0 or higher, ensuring compatibility with modern peft versions. It also enhances the post_training_workflow.ipynb by downloading a required configuration template and significantly improves the robustness of the safety_evaluation.ipynb notebook by implementing multi-layered fallback mechanisms for loading safety prompts. A critical issue was identified in the safety evaluation notebook where a missing json import in the network failure fallback path would lead to a NameError.

The code uses json.dumps() within the network failure fallback path, but the json module is not imported in this cell. Since other fallback dependencies like subprocess and urllib.request are imported locally within this cell to ensure it remains self-contained, import json should also be added to prevent a NameError when the fallback is triggered.
print(f" Network fetch failed ({e}); synthesising a 3-prompt inline set.")
import json

…n two demos
A second pass through all 10 notebooks (cell-by-cell, ground-truth-from-source
rather than self-referential) caught issues the first patch sweep missed.
All four fixes are real (notebook claims something the code doesn't do, or
a demo path that fails on a fresh Colab session) plus one cosmetic
comment placement.
1. **`galore_memory_optimization.ipynb` — doc/code drift on what GaLore
actually does in ForgeLM.** The original Cell 0 + Cell 8 markdown
described the academic GaLore paper ("updates ALL weights", "no
adapter files at inference", "full-parameter training"). But the
config has a required `lora:` block (Phase 19 library-API
invariant), and Cell 7 loads the result via
`PeftModel.from_pretrained` — meaning the actual ForgeLM behaviour
is "GaLore as the optimizer **on top of** LoRA". Rewrote the
markdown to describe what the notebook actually does (LoRA + 8-bit
GaLore-projected Adam), with an explicit "different from the
academic paper" callout so readers comparing against the upstream
`galore-torch` README aren't blindsided.
2. **`grpo_reasoning.ipynb` — correctness reward was advertised but
never wired.** Cell 9 markdown said "Responses are scored by a
reward function (correctness for math)", but the demo's
`math_prompts.jsonl` had no `gold_answer` field, so ForgeLM's
`_dataset_has_gold_answers` short-circuited and only the always-on
`combined_format_length_reward` ran. Added `gold_answer` to each
prompt + updated Cell 9 to describe the actual additive reward
stack (format + math correctness) — the demo now matches its own
advertisement, and the trained model has a real correctness signal
to learn from.
3. **`safety_evaluation.ipynb` — Llama-Guard-3-8B gating + VRAM
un-warned.** The default `evaluation.safety.classifier` is
`meta-llama/Llama-Guard-3-8B` — gated on HF Hub (license must be
accepted) and ~16 GB in FP16 (right at a free Colab T4's ceiling).
The notebook didn't mention either gotcha, so Step 6 would fail
mid-training with a 401 (no token) or OOM (T4 too tight).
Inserted a Pre-flight markdown + sanity-check cell pair AFTER Cell
2 (GPU check) that documents both requirements and verifies
`HF_TOKEN` is in the environment before training kicks off.
Operator gets a clear pre-Step-6 warning instead of a cryptic
mid-run crash.
4. **`post_training_workflow.ipynb` Cell 7 — programmatic inference
path assumed `./checkpoints/final_model` exists.** A fresh-kernel
"Run All" failed with `FileNotFoundError` because the cell hard-
coded the local path that quickstart_sft would have produced. Now
the cell checks for the local path first, falls back to the base
`HuggingFaceTB/SmolLM2-135M-Instruct` HF Hub ID with a clear
"fallback for demo" log if the local path is missing. The demo
runs end-to-end on a clean session; users who did train get their
own adapter exercised automatically.
5. **`quickstart_sft.ipynb` Cell 1 — cosmetic.** The "Verify
installation" comment was orphaned between two `!pip install`
lines after the round-3 torchao patch. Moved it back to its
intended spot directly above `!forgelm --version`.
Verified: all 10 notebooks remain valid `nbformat v4` JSON.

instead of "main". Replace the raw wget line in the cell that fetches
config_template.yaml with logic that determines the installed forgelm version

appropriate) and construct the GitHub raw URL using that tag (e.g.,

exists even when it's missing configs/safety_prompts, causing silent fallback;
update the logic around clone_target and the check using
os.path.isdir(os.path.join(clone_target, "configs/safety_prompts")) so that if
the existing clone_target does not contain configs/safety_prompts you either
remove/clear it or set clone_target = None and re-run the git clone subprocess
(same args as used in the subprocess.run call) to attempt a fresh clone before
falling back to the wget path; adjust where prompts_dir is set to only use
clone_target after verifying that directory exists and contains the expected
subpath.
- Around line 79-91: The Colab instructions and the pre-flight check are
misaligned: update the HF token detection so it first attempts to read Colab
secrets and then falls back to environment variables; specifically, in the block

surrounding print warnings), import and query google.colab.userdata (if
available), extract any HF_TOKEN or HUGGING_FACE_HUB_TOKEN values, and set them
into os.environ before evaluating hf_token_present, so downstream consumers
(Hugging Face libs and the classifier download logic) see the token.

Three actionable items from CodeRabbit's review of bbef107 closed. Gemini's "missing json import in network-failure fallback" claim was a false alarm — `import json` is on Cell 3 line 2, verified. - **`post_training_workflow.ipynb` install cell** — wget URL pinned from `main` to the `v0.5.7` tag so the downloaded `config_template.yaml` always matches the pinned wheel version. A drift on `main` (new Pydantic field, renamed key) would otherwise bypass the installed schema and trip on Step 3's `--fit-check`. - **`safety_evaluation.ipynb` Step 3 — partial-clone retry.** A previous interrupted run could leave `/tmp/forgelm_prompts/` on disk without `configs/safety_prompts/`. The old logic skipped the `git clone` (because the directory existed) but then failed the subdir check and silently fell through to wget. Now: if the existing clone lacks the expected subdir, it's `shutil.rmtree`'d and the clone is re-attempted before any fallback. Also pinned the wget URL to `v0.5.7` for the same reason as the post_training fix. - **`safety_evaluation.ipynb` pre-flight — Colab Secrets path.** Colab stores tokens in `google.colab.userdata`, not `os.environ`, so the previous "no HF_TOKEN in env" warning would fire even when the operator had correctly set HF_TOKEN as a Colab Secret. Pre- flight now queries `userdata.get()` for `HF_TOKEN` / `HUGGING_FACE_HUB_TOKEN` / `HUGGINGFACE_TOKEN`, mirrors any found value into `os.environ` (so downstream HF libs see it), and only emits the warning if both sources come back empty.
